I watched a clip of Abhishek Sharma before his T20 match recently.

Minutes before the game, he's standing alone. Not power-hitting. Not practicing swings. Not doing anything that looks like 'practice.'

He's watching the ball. Visualizing shots. Tracking the bowler's release point. 

Standing completely still.

This is a guy who hits consistent sixes with ease. Dominates the ground. The #1 T20 batsman in the world.

And he's not practicing the 6-hitting. He's sharpening his foundation.

Every cricket fan wants to see the power-hitting. The sixes. The aggressive dominance. That's the visible part. That's what gets replayed on Instagram.

But the guy who dominates isn't the one with the best power-hit. He's the one who reads the bowler in advance. Who sees the line before the ball is released. 

Who knows exactly what shot he needs before the bowler even runs up.

The foundation work… the eye, the anticipation, the mental preparation nobody sees that. Nobody films it. Nobody talks about it.

But it's the difference between dominating and struggling.

I see the exact same thing in B2B #GTM right now.

Every founder wants to talk about the outcome. The visible part.

'We're closing deals. Getting meetings. Building pipeline.'

But none of that matters if the foundation is broken.

The foundation is invisible.

It's:
💪 ICP clarity (who is your ideal buyer)
💪 Competitive positioning (understanding what they actually believe about you)

Most GTM is the opposite.

I reverse-engineer why B2B deals die (hint: buyer uncertainty, not price) | Building self-service revenue systems that buyers actually prefer

Client spent $100,000+ in those 19 months.

2 agencies. Four SDR hires. LinkedIn ads. Cold email tools.

Pipeline: Still unpredictable.

On our first Zoom call he shows - "I don't know what else to try. Should I hire a fourth agency?"

I said: "Let me look at something first."

Pulled up his LinkedIn.

3,200 connections.

I asked: "How many of these are VPs Engineering or CTOs at companies that would buy from you?"

He guessed that it could be 30%.

His network was mostly marketers, salespeople, other founders, random connections.

Then I looked at what the agencies built:
👉 LinkedIn ads to cold audiences (no trust)
👉 Cold email to purchased lists (didn't know him)
👉 Content that got likes from peers (not buyers)
👉 Demo optimization (fixing the wrong part)

None of it was bad execution.

It was the wrong foundation.

Because the actual problem was buyers spend 6 months researching on LinkedIn before contacting anyone.

During those 6 months:
🤜 They follow certain people
🤜 They read certain content
🤜 They form opinions about who to trust

He wasn't part of that 6 months.

So when buyers finally reached out, they'd already chosen a competitor.

He was the backup quote.

What we built:

1: Mapped his exact TAM. Found 2,400 target companies. Identified 380 tier-1 accounts showing buying signals.

2: Rebuilt positioning. Rewrote LinkedIn profile. Created message-market fit framework.

3: Built his network systematically. Researched 400+ exact-right buyers per week. Connected with VPs/CTOs. Engaged with their content. No bots. Just manual work.

4: Published strategic content 4X/week. Not thought leadership. Problem-solving content answering questions buyers have during research.

5: Built high-converting SQL funnel. Addressed deep buyer problems. Tackled myths. So when buyers watched, they were pre-sold.

6: Targeted outreach to tier-1,2 accounts who'd consume content and funnel video. Warm, not cold.

12 months later:
Network: <10 inbound → 74 buyers Inbound demos
Sales cycle: 7.2 months → 3.8 months 
Close rate: 9% → 23% 
Pipeline accuracy: Guessing → Predictable

Same product. Same founder. Different foundation.

The agencies weren't wrong.

They just optimized the wrong layer.

They optimized tactics (ads, emails, demos).

We built the foundation (network, authority, trust).

Tactics work AFTER foundation exists.

Not before.

The hard-earned clarity:

End of 2025, Tim booked 7 calls from 91 DMs (not cold). That's 7.6%.

And a modest $32k closure in first the quarter.

Most founders blast automated DMs and get ghosted. He manually sent 91 DMs to the right ICP with clear positioning, and high certainty.

His Proven Process:
1️⃣ ICP segmentation (narrow focus)
2️⃣ Revamped Positioning clarity on LinkedIn (who + acute problem + outcome)
3️⃣ Convertible Linkedin posts + Handpicked invites only (no loud or salesy)
4️⃣ High conversion lead magnet (bridging buyer to product, not vanity metrics)
5️⃣ Strategic meetings (no MQLs)

Now he'll DM lead magnet requests.

3 types of DMs
👉 “Thanks for booking strategic meetings. See you on the other side.”
👉 Grabbed the lead magnet visitors, but didn’t book.
👉 No lead magnet asked, hence, a direct DM conversation (targeted, and no salesy).

9 booked from 91 DMs. 7 attended. So far, 1 successful closure :) 

And more to close in future, probably.

And best part is -> performing at fractional acquisition cost + 37% shorter sales cycle.

This is what happens when you fix positioning + buyer journey through high-demand asset, before you scale outreach or ads.

LinkedIn is still the best B2B channel in 2026.

In 2026 people have realized that posting more content. Running more outreach. Hiring more SDRs. Is not the way to scale.

Because with that pipeline still remains unpredictable.

Because they went louder and faster, with New agency. New tool. New rep.

Still the same result.

The assumption that still. exsists - "The execution is broken. Fix the execution."

But, it's not the execution.

A founder I worked with had 2,700 LinkedIn connections.

And after scanning those we found - 
18% were buyers.
63% were peers, vendors, marketers, random.

He'd spent 7 months posting to the wrong room.

His SDRs were reaching out to people who'd never seen him.

Every tactic was landing cold because the foundation was cold.

Pipeline wasn't thin because he needed better tactics.

It was thin because his network contained almost none of his buyers.

Nobody told him this.

Not the agencies. Not the SDRs. Not the tools.

Because everyone was paid to optimize what existed.

Not to question the foundation underneath it.

We didn't change his content. But the pillars of those content strategy.

Didn't replace the team.

Rebuilt the network. 1,340 exact buyers connected. In 90 days.

Month-4 onwards: close rate improved by 30%. Sales cycle cut by 40%.

The tactics didn't change.

The people seeing them did.

That's the only thing that changed the entire revenue story.

Way forward?

Looking at adding $2-4M in the coming 4-6 quarters.

A strange thing happened when India lifted the T20 World Cup in 2026.

People celebrated the trophy.

But quietly, something else had demystified.

Last 3 years in cricket:
☑️ Men’s team wins back-to-back T20 World Cups in 2024 and 2026.
☑️ Adds the 2025 Champions Trophy for a record 3rd title.
☑️ In the Asia Cup 2023 final, bowling the opponent out for 50 and chasing it in 6.1 overs for the 8th Asia Cup triumph.
☑️ U19 boys record 6th U19 World Cup in 2026.
☑️ Indian women lift their first-ever ODI World Cup in 2025.

That’s not just a golden moment.
That’s a golden system.

Think about what it really takes to do this:
💪 A talent pipeline that delivers world-beaters at 19.
💪 Data, analysis, and match-ups planned to the ball.
💪 Leadership that turns multiple heartbreaks into fuel, not scars.

Now layer this over multiple impacts India has across multiple areas, globally:
🔥 IT & software exports touching ~USD 210B, nearly 18% of global outsourced IT.
🔥 Supplying ~20% of global generics and 60–70% of vaccine doses by volume.
🔥 Landing Chandrayaan‑3 near the lunar south pole, with Gaganyaan and Chandrayaan‑4 in the pipeline.
🔥 Running UPI at a scale of 172B transactions worth ~₹247 lakh crore in 2024 alone.

If India can impact sports, IT, AI, Pharma, Space, Fintech etc with this level of depth and discipline…
…what happens when the same mindset is applied to global sales and marketing?

Because:
👉 The engineers already sit here.
👉 The AI talent (≈16% of global AI professionals) is here.
👉 The digital rails (UPI, Aadhaar, ONDC, etc.) are here.
👉 The world has seen India win on the pitch.

It’s just starting to realise India is building the same kind of bench strength off the pitch too.

GTM Architecture for Global B2B

In 2025 I met this founder spending $$$ managing an SDR team.

After 4 months, they were at 200 outreaches per week.

Yielding 10+ meetings booked per month.
None of them closed.

This founder DM'd me on LinkedIn thinking he needed better SDRs.

What he actually needed was better pipeline and conversion rate.

And founders end up hunting for better agency and better reps.

Activity ≠ Revenue.

More MQLs ≠ Revenue.

More budgets ≠ Revenue.

More meetings ≠ closed deals.

Your SDR can be phenomenal. But if the system they're feeding into is broken (your qualification process, your conversion rate, your forecast accuracy), they're just exposing the problem faster.

The problem isn't the SDRs.

The problem is the engine that drives buyer journey. Which is managed by your people.

We call this "revenue system architecture."

Most founders fix it backwards. They hire people, then try to fix process after.

Then they stretch the holes further by adding DemandGen/ Agencies/ VP Sales.

And end up leaking more.

Just like this founder who was leaking until Jan 2026, and was about to hire more reps and run more ads.

The ones who scale predictably? They fix the architecture first, then add people.

Different order. Different outcomes.

The founder above? Fired 2 reps from the SDR team. Fixed his revenue system instead. 6 months later, same team structure generated 3x the pipeline with 50% fewer outreaches.

Yes, you read it right.

Between that February in 2025, and now.

Between that very first meeting in Feb 2025, and our weekly review last Friday,

what's visible is - 6X ROI, without ads or adding more reps.

What brought this change?
1. Replacing two SDRs with better thinkers.
2. Prioritizing the ICP, and tweaked the positioning.
3. Activated 7 profiles on linkedin, more visibility + trust + relationship building
4. Launched two funnels for each priority personas, to book semi-SQLs (not MQLs)
5. Measured. Tweaked. Measured. And Tweaked.

Treat your revenue road-map with same or more criticality, like your product gets.

Nothing less.

Because it feeds your product and team, or sucks from them, 

will depend on your choices.

This founder was sucking SDR budget from his savings.

The equation changed between two Februaries.

And the bigger achievement is more than that.

It is in having clarity about how his next $1-3M revenue coming, and at what cost of acquisition.

Thats what is Revenue Architecture.
