How Email Strategy Built a $50M Brand

I used to hire people and tell them what to do. 

This is basically transactional leadership.

Then I realised that transformational leadership was literally just better.

I give them an outcome. We measure it together. I coach them on how to get there.

When I bring people on board now, I ask about their personal goals & things like what they want to achieve in 3-5 years.

Then I give them the container, support, and resources to achieve those goals.

Technically, you don't work for me. I work for you.

I removed every vice from my life for 12 months.

Business grew from $15M to $45M in that year.

Same team. Same product. Same market.

Only difference: I operated at 10.0 for the first time in my life.

I was lying to myself.

Commit to one year without alcohol. Not forever. Just one year.

Journal how you feel after drinking vs. your sober days.

You'll quickly notice how alcohol impacts your energy, motivation, and clarity for 2-3 days, even after you stop feeling the hangover.

If your friendships revolve around drinking, it's time to find new friends.

The people drinking consistently probably don't have anything interesting to do or say anyway.

Quitting alcohol accelerates personal development, sharpens your mind, and grants you new potential.

Take the challenge. 365 days.

Then decide if you want to include it in your life.

Without this experiment, you're running blind on how much potential you're leaving on the table.

THE 4-STEP PROCESS 

1. CREATE YOUR 10X VISION

Your mind is a goal-seeking system. Without clear direction, you're susceptible to being influenced by others.

Create a vision so large that it provides psychological energy when you think about it. Define 4 parts: Lifestyle. Empire. Team. Why.

Be as clear in describing your future as you are in describing your present.

2. SET GOAL HIERARCHY + TURN INTO PROJECTS

Break down your 10-year vision into 5-year, 1-year, monthly, and weekly goals. Turn each goal into a measurable project.

The real learning happens when you apply knowledge and solve real problems, not just consuming information.

3. INPUT VS. OUTPUT EQUATION

Create daily inputs that make it unreasonable for you not to achieve your goals.

Want to lose 10kg in 6 months? Work out 45 minutes daily, track macros, and eat 2000 calories. Would it be unreasonable not to lose the weight?

These inputs become your daily non-negotiables. Never miss them.

4. ENERGY OPTIMISATION

Stack inputs requiring the most willpower in the first half of the day when your energy is full. Avoid distractions at all costs.

A focused fool achieves more than a distracted genius.

Order your priorities: High-leverage creative work first. Meetings middle. Maintenance tasks like emails last.

THE TRUTH

Your standards are what determine whether or not you actually rise to the level of your goals.

Once you ingrain new standards into your identity, there's no chance you can't become successful.

This process transformed my life in 6-12 months: I grew one of the fastest skincare companies in the world, created my dream body, and started my personal brand.

15 hard-won insights from a decade building brands:

1. START WITH LEVERAGE

Don't start without one of these: 

- Audience leverage (influencers, organic engine)
- Product leverage (unique features)
- Margin leverage (80%+ margins)
- Operational leverage (tech, streamlined processes)

2. REINVEST IN PRODUCT EARLY

Achieve proof of concept, then immediately develop your 2.0 version. The best product creates a flywheel where satisfied customers drive sales organically.

3. UNDERSTAND UNIT ECONOMICS

Your business model must be sound with a focus on contribution margin. Use tools like Triple Whale to track finances.

4. ONE CHANNEL, ONE AVATAR, ONE PROBLEM

I launched two brands simultaneously with the same playbook and team. One does $50M/year. The other $2M/year. Product quality was the difference.

7. GO OFFLINE WITH POP-UPS

I launched a brand that went $0 to $2M in 3 months by setting up pop-up stores. Demo products. Learn from customers. Temporary leases during holidays are cheap.

8. BUILD RELATIONSHIP EQUITY

12 years ago, I hired Steven to manage China operations. His relationships made us more profitable: better prices, longer credit terms, and insights into new technology.

9. PRICING IS YOUR BIGGEST LEVER

Give them a hero mechanism to believe in. Premium brands sell why it works, not just what it is.

3. OBSESS OVER PRODUCT EXCELLENCE

No branding saves you if the product feels cheap. Can't outmarket mediocre product. At the high end, the product IS positioning.

I've watched Jared build his telehealth company over the past year.

Fully legit operation. Doctors. Prescription medications online. Real business solving real problems.

But he'd been stuck at $200K/month for months. Not failing. Just... plateaued.

Insights From Building 3 Eight Figure Brands

My sister Kristina and I have built Qure to $50 million together.

Working with family is complicated.

- We've blocked each other on WhatsApp
- Had screaming matches about strategy
- Completely opposite approaches to solving the same problem

But there's something about building with your sister that forces you to confront who you really are.
