Ford spent $10 billion on FNV4.

Their next-generation software architecture. Built to compete with Tesla.

They cancelled it. And now they're cutting another 8,000-11,000 people.

This isn't a budget cut. It's an admission.

The bet: Ford believed they could build centralized software architecture, OTA updates, full-stack vehicle control. They hired hundreds of software engineers across Palo Alto, Detroit, Germany. Invested $10 billion over 5 years.

The reality: After $10 billion, they couldn't ship it. FNV4 was supposed to launch in 2023, then 2024, then 2025. Now cancelled.

Why it failed:

Organizational mismatch: Ford's culture was built for hardware. V-model, 12-month validation cycles, sign-offs from 15 departments. Software needs 2-week sprints, continuous deployment, autonomous teams, fast iteration.

You can't build Tesla's software stack with Ford's hardware processes.

Talent problem: Ford offered $180K. Tesla engineers make $220K + equity and work with Elon. Ford couldn't compete on compensation, speed, mission, or technical challenges. The best engineers didn't join. The ones who did left.

Architecture gap: Tesla designed their electrical architecture FROM THE BEGINNING for software. Central compute, Ethernet backbone, full vehicle control.

Ford tried to retrofit software onto 150+ ECUs, CAN/LIN buses from 2015, hardware already committed to suppliers, safety architectures certified for specific functions.

You can't build a software-defined vehicle on hardware designed before the concept existed.

What $10 billion bought: A lesson.

You can't buy your way into software. You can't hire your way in. You can't retrofit your way in. You have to design for it from the start.

The pattern: Ford $10B (cancelled). GM $8B Ultifi (delayed 3+ years). VW €7B CARIAD (restructuring). Mercedes €5B MB.OS (partial, now NVIDIA).

Only Tesla and Chinese OEMs built it. Everyone else gave up.
