I hired a 22-year-old marketer after a bad interview because of the questions HE asked me. 


I’ve interviewed 12,000+ people. 

The most insightful part isn’t their resume…

It’s the moment I ask: “Do you have any questions for me?”  

These three questions put me on the spot… and made him an immediate YES. 

1️⃣ “How are you assembling your content brain?”

This is exactly how I want my team to think. 

He told me in his last internship, he built a higher performing content brain by only feeding a fine-tuned LLM assets that brought in leads and converted. 

He then wired it using an MCP with his CRM so the GPT could map our ICP conversion, which leads came through etc. 

Using questions to demonstrate your best work always helps. 

2️⃣ “Where does AI come into the workflow?”

He didn’t ask if we use AI, he asked where it’s implemented…

His take: AI should be the final step… not the first one. 

Good orgs use AI to batch 15 email sequences and ads. But the copy for each is just synonyms and simple rewrites of the last email.

Better orgs scale with AI by using a custom GPT to give conversion-oriented edits to strategic human writing.

This candidate said he combined ad and CRM data to turn the custom GPT into an campaign portfolio.

3️⃣ “What’s your plan to test LLM ads?”

The best marketers are already planning how they’ll move first when LLM ads become available. 

He recommended getting ahead of the release by designing ChatGPT native funnels now: 

Predicting the 10-15 highest-intent prompts your ICP would search and script sponsored answers and follow-up questions for each. 

That way, when this channel opens, you’re just turning on a pre-existing conversation architecture.

Last week I interviewed two amazing candidates for a leadership role.
But what happened after told a different story:

Both came highly recommended.

Both impressed in conversation.

But what happened after told two very different stories.

Candidate A had strong qualifications, great energy in person

But after an in-person local meeting, she didn’t send a text, a note, or even a quick “thanks for your time.” Nothing.

Candidate B, on the other hand, flew across the country for her interview.

She took feedback from every conversation that day, went back to her hotel that night, made updates to her work incorporating the input, and then hand-delivered handwritten notes to everyone she met.

Here are 3 AI questions I'm now asking to EVERY candidate:

1/ “What’s the last time you used AI to solve a problem.” 

The people who instinctively reach for tools and solve problems that drive business outcomes are the kind you want in your company. 

I’m not looking for a technical genius.

I’m looking for a specialist in their role who can use the best tools to propel the work forward. 

Someone who can break a problem into pieces, use AI to accelerate each piece, and own the decision making. 

2/ “How do you stay up to date on AI?” 

Here’s what I listen for: 

Do they have a simple system to keep up with AI news? (1-2 newsletters, trusted accounts, monthly deep dives)

Can they place a new tool in context? 

Do they know when *not* to chase a new shiny object? 

There’s a lot of noise in the AI world. People who can keep up can process a lot coming at them very quickly. 

3/ “Walk me through your AI workflow for your core job.” 

I want someone who thinks about using AI in the different things they spend time on so they can work more on the strategic and less on the repeatable

I ask them to pick something central to their role and narrate HOW not WHAT. 

The red flag answer is:

“I ask ChatGPT and copy/paste.”

The green flag answer is a repeatable system:

Research → ideation → draft → refine → QA → decision

That’s the EXACT workflow that my team uses to scale with AI and place AI-fluent global talent.

As part of a re-org, my implementations lead became the Account Manager for our 60 biggest clients.  

It completely I rewired how I think about internal transfers. 

1. Accelerate your 90-onboarding doc

On day 2 of her move, she sent me a list of her 60 clients bucketed by risk. 

The institutional knowledge she brought was worth more than any external hire, in time and in dollars.

Next time someone changes roles, I’m running a quick skills and context audit to see what they already know to design a 30-day acceleration plan, not a 90-day onboarding that overestimates the time we need. 

2. Coach them to own mistakes

When someone is in a new role, they're hyper-sensitive to signs of failing. 

Leaders need to: 

-> Validate that mistakes are inevitable.
-> Encourage accountability .
-> Support them in fixing mistakes, not covering

3. Get them expert consultants

Two weeks in, she asked for senior leadership’s eyes on her agency accounts, as well as an expert consultant who'd been CEO of a $50M agency before.

But the unlock wasn’t just the knowledge. It was trust. 

Once she felt validated that the ROI would be there in her training, it unlocked a whole new strategic confidence. 

4/ Distinguish the time frames

Every role runs on a different clock. 

Account management is quick turnaround. Short feedback loops. 

Implementation is the long game. 

In role shifts, the best leaders clarify exactly how those timeframes should change.

In week one, literally map timelines together: “Here’s what a good week looks like. Here’s what a good quarter looks like.”

5/ Reflect on the changes between positions

The differences were obvious to me. 

Implementation works for us: putting out fires, no matter the level of the stake holder. 

AMs work for the client: if you keep adding value in any way you can, they will want to expand the relationship.

6/ When they say they’re strapped, believe it

She said she could handle 60 clients, but a month in, she’s finally realizing how many 60 is.

“60 clients is almost 150 POCs who I’m still meeting for the first time.”

Recently, I met with two candidates for a final round interview. 
I hired the one who gave the worse interview. 

The first candidate was clearly nervous. Stumbled over their words. 

When I asked, “When would you start bringing value?” 

They said, “It depends on what your sales cycle is.”

I stopped the interview, and told them the ‘right’ answer was “day one” and they quickly changed their response. 

But that answer revealed this to me: they were thinking pragmatically, not just the winning script. 

So, I shifted and asked about a project. 

That’s when something changed. 

They knew their numbers cold. This is where they were comfortable.

Talked me through line by line on what they tried, what broke, and how they fixed it.

Second candidate was completely different. 

Told me they’d bring value on “Day 1,” answered every question with a neat framework.

But when numbers came up, they couldn’t talk ownership or specifics. 

When we hopped off the call to debrief, my other hiring manger said:

“I didn’t think I’d say this… but we have to go with the horrible interview!”

Most teams still reject ‘bad’ interviews, even when they bring the best skills.

After interviewing over 12,000 candidates in 15 years of recruiting, I developed these frameworks for interviewing past performance (steal these for your team):

- Start with a clear spine, then improvise follow-up Qs that signal safety.
- Ask for concrete examples quicker - technical roles live in examples, not hypotheticals.
- Scrap questions with ‘right answers,’ that just give performative answers.

Your Top Interviewees May Be Your Worst Hires

Until our first 200 Growth Assistants placed with clients, I interviewed EVERY candidate myself. 

After 15 years (and almost 12,000+ interviews), recruiting is my bread and butter. It’s what I love, what I’m naturally good at. 

But it was time to let go of what I was best at. 

When I started GrowthAssistant, I interviewed every single candidate. 

I placed marketing and ops GAs into our first clients - DoorDash, SoFI - flawlessly. 

But without strategic oversight, my team was wobbling: deals slipped while I was in interviews, $$ burnt on campaigns that we couldn’t respond to at capacity.

1. Audit Your Time

I thought I knew where my time was going, until I looked at it all down on paper. 

Almost 5 hours a day taking client interviews x 5 days a week =

62% of my time, spent doing something another person could do 70-80% as well. 

But it was this next step that turned that audit into action: 

2. Audit Your Team 

With a small and lean team, I had to look deeper than job titles… 

Transferable skills. 

My best people were underutilized because I was hoarding tasks that matched my skills, not my role. 

I shifted to looking for soft skills: Who naturally asked the sharpest questions? Who could read a problem beyond what was being said? 

My HR manager consistently cut to the real issue in 2-3 questions. That’s the core responsibility of a recruiter. 

I pulled her in- 2 hours with me a week. 50% of interviews off my plate. 

3. Delegate strategically 

Our biggest internal bottleneck: communications with hires. 

Every message needed to sound like us and every delay made us look worse.

The work was repeatable, but needed to be done: we integrated a Growth Assistant into the workflow and built a custom GPT trained on our tone, policies, and language. 

The switch gave me these three questions which I return to when I have to delegate:

If I had to do this 100 times, would it drain me or grow the business?

Does the outcome materially change if someone with real judgment owns it instead of me?

(If no, make it a part of a process.)

 This lets the AI read your website and parse it quickly to answer the prompt it’s been asked
 
 • Make separate blocks for claims, add dates to collateral, and write expert names that the LLM can cite.
 
3. Optimize for AI Crawling
 
 • Ensure last-modified headers; keep redirects clean (kill ghost URLs)
 
 • Add transcripts, alt text, and table markup so non-HTML assets are usable
 
 Just doing this gave us a 15% lift on how often we showed up on LLMs. 
 
4. Track Share-of-Answers (Not Just Rankings)
 
 • We had a Growth Assistant built a tight list of must-win buyer prompts.
 
 • Each week he ran them in ChatGPT, Gemini, and Perplexity, logging whether we showed up and where.

My answer: learn to manage up. Most people suck at this. 

8 ways to manage up like a pro:

1. Set the stage.

Executives are busy. Start every email or meeting with 60 seconds of context:

↳ "What are we talking about?"
↳ "Why is this important?"
↳ "Where did we leave off?"

2. Value their time 10x more than yours.

This will make you disciplined about:

↳ Follow-ups
↳ Action items
↳ Clear, concise communication

3. Use FYI and NNTR.

Not every message needs a response or action.

↳ Example: "FYI, the dashboard is updated as you requested. No need to reply."

4. Understand the hierarchy of communication.

Some modes are better for urgency:

↳ Most Urgent: Phone
↳ Less Urgent: Text, Slack
↳ Async: Email (with "Request" in subject and a clear deadline)

5. You still own the monkey.

If you ask your boss for something, it’s still your job to ensure it’s done. Escalate as needed until it’s complete.

6. Always follow up.

After meetings, send a quick summary with action items.

↳ Specify: WHO will do WHAT by WHEN.

7. Regular reporting.

Create a system for progress updates. Make them:

↳ Regular
↳ Quantitative
↳ Data-driven

8. Seek feedback.

Ask: "Do my updates make it easy for you to see progress? What can I do to make it a 10/10?"

8 ways to manage up

Last week, deciding between two amazing leadership candidates for the same role, I realized that CEOs only get paid to do one thing:

Handle doubt

My team and I were torn between the two candidates. 

When tough decisions like these come up, most leaders only see two options:

A. Make the call themselves and kill doubt
B. Hand it to the team and invite doubt. 

The best leaders choose C: 
Radical candor and open disagreement.

Here’s how I did it: 

1. Start with clarity. 

I began the discussion by saying this (steal it!):

“Hearing everyone’s thoughts is important to me. Let’s discuss this for 30 minutes, then based on everyone’s thoughts, I’ll make a decision.” 

Good leaders invite disagreement. 

Great leaders clarify how disagreement shapes the final decision.

2. Nurture productive dissent. 

If everyone on your team was agreeing, why did you hire them? 

Most leaders want disagreement, then punish as soon as someone disagrees. 

When my team disagrees, I always ask WHY:

“From your perspective, what do you see that I would miss?”

That simple question changed the tone of the room. 

Dissent turned into learning. 

3. Listen intentionally. 

Conscious listening starts with your head, your heart, and your gut. 

Listen to what someone says- then reflect it back: 

“I hear you saying we should go with this choice, because of X, and how you feel about Y. Is that right?”

When people feel genuinely heard, they can disagree with a decision and still commit. 

CEOs aren’t hired to eliminate doubt. 

We’re there to nurture it, and make decisions anyway.

5/ Strategizing on GEO

We’ve already driven $1M rev on ChatGPT and GEO. 

I think it could 2x in one year. 

We’re investing in tools like AthenaHQ to surface where we’re winning in GEO search. 

And keywords and phrases where competitors are beating our team… and why.
