Going from a team of 10-20 people in the Philippines, Serbia, or LATAM to 100+ can be very difficult. Here is how I did it, when I managed 1,000+ overseas employees.

1. Move away from having "VA"s the time for jack of all trades and master of none is over. 
2. "Trim the fat", build out specialized teams for each of the key roles that drive the business and get rid of anything that is adding "fluff"
3. Find your A+ players, create those specialized teams around them.
4. Create a very simplified SOP around each step that needs to be done within that team. Have your A+ player lead this initiative. 
4. Create management within those teams, you will not be able to have 100+ direct reports.
5. Your goal is to duplicate that A+ player who is now a leader, build out time for them to shadow and train your team. 
6. Treat your overseas team like an extension of your HQ operations, DO NOT SILO THEM.
6. Copy and paste this in any department.

Overtime you will need to build out General Managers in those regions, HR teams, and recruiting teams to ensure you find and keep the top talent.

This comes more organically as you get past 100 employees however, at the beginning one person can build this out with multiple departments, pass it off to the hiring manager or director to maintain department knowledge.

At one point I had 20+ departments that I was working with and directing all overseas efforts. I absolutely did not know every little technical aspect of every department. I shared with them the same steps above, help build it out, and once it was is a steady state moved to the next department.

The biggest compliment I ever got was "wow this is actually very straightforward and simple". 

Yes, it is meant to be. 

I have seen so many companies over complicate this process with having pods within pods or category managers within category managers... 

Do not overthink this, the simpler the better and your team will thank you for that.

Every week I get messages from global talent who are dealing with late payments or clients who suddenly go dark.

It’s frustrating. It feels unfair. And when you’re hurt or stressed, the first reaction is to warn everyone by posting their name.

But here’s the truth:

Publicly calling out a client rarely helps you.
It will damage your brand far more than theirs. Here’s why:

• Future clients will wonder if you’ll post about them too
• Companies avoid conflict, even when you’re right
• You shift from “professional” to “emotional” in their eyes
• Your long-term opportunities shrink because trust disappears

There are better ways to handle it.
• Document every message
• Follow up professionally and firmly
• Set clear payment terms in the future
• Protect yourself with contracts and deposits
• Walk away and move on with dignity

Your reputation is your career. The offshore world is small. People remember how you handle adversity.

Handle it with professionalism.
Handle it with class.

That is what will open doors later.

Also, if you are a founder/hiring manager reading this please get your "stuff" together 😆. 

Like I said the offshore world is small and your name will get around by word of mouth, you will have a high attrition rate, and you will spend more money trying to fix a problem then generating revenue.

After 8+ years in e-com and hiring over 1,000+ offshore employees here is what I found to be the #1 problem in most e-commerce offshore recruiting efforts. 

You need someone who has scaled ecommerce brands and knows how to automate and optimize processes. Then put the right people in the right role. 

A lot of recruitment firms just hire people without actually digging into the problem. This then leads to a bad experience for the company and for the offshore contractor who doesn't know exactly what you need.

Most first year recruiting companies hire maybe 30 people in their first year.

The reason why Lago has hired 100+ contractors in our first year, is because we know the space, dig into the problem, and have done this for the largest e-commerce company in the world.

Some founders have told me they need a content specialist and don't know that in reality they are looking for a product catalog or Masterfile specialist.

They spend hours looking for talent and always find a mismatch.

Once we find the true core problem they are trying to fix we are then able to use our algorithm to know exactly where in the world the best talent is for that role.
