I signed 300 books at the big launch this week, but this interaction made an impression on me:

Jade was running the bar and serving customers. When the book line was short, she came over, and I signed a copy for her. She asked about my self-publishing process and mentioned that she has published three books on Amazon. As I was breaking down the banners and stowed them away at the end of the event, Jade came over again. 

“Can I say something?” she asked. 

I was curious, but wasn’t quite sure what was on her mind. 

“Successful people need to hear this, too: I am proud of you!”

I didn’t expect to hear these words.

A dozen thoughts rushed through my head: 
How nice of her to come over to say that. Successful? Proud of ME?

All I could think to say was: “Thank you so much.”

But I’ve been thinking about that interaction and her words for the rest of the week.

How do you measure the success of a launch?
Whatever your answer, launch day is intense. 
Whatever your product or service, you prep and prep, and prep…and hope for the best. 

Once the launch is on, market reception and feedback are largely out of your hands.

What applies to software and category launches applies to book launches, too. 

On Wednesday, I was checking the category rankings to see how The HUMAN Agentic AI Edge was moving up in the three categories I selected for the launch. 

But it wasn’t. 

It sat at rank #76 all morning and afternoon.
I was getting nervous. Had I missed to activate even more parts of my network? Was everyone just too busy during the day (or had forgotten about buying the book)?

Was the number of sales not enough to make even a slight dent?

Then, one of my friends texted me. 
“Your book is #3 in the charts!”

I was relieved. At least a little. Viewing the category instead of the book showed the correct ranking. But the question of how many more sales I’d need to make it to #1 was nagging. You just don’t know. 

At dinner, we celebrated the launch together with the other speakers of the Next Generation SAP Enterprise Architect Community Learning Forum. 

By then, the book had moved to #2. Soooo close. So close. 

4 minutes past midnight, it hit the top spot in the “Hot Releases” list on Amazon in Germany—just not in a category. 

I decided to go to sleep and check whenever I’d wake up. #2 wasn’t so bad for launch day. But would other books overtake it tomorrow?

I briefly woke up just before 4am and grabbed my phone. Had anything changed in the past 4 hours??

Yes, it had! #1 in Management Skills…a best-seller!! Satisfaction. Screenshot. Sleep. In that order.

Since then, it has hit #1 in all three categories!
A super successful launch.

Earlier this week, we had a special pre-launch book signing for members of the Chief Architect Network (CAN) that Grant Ecker leads.

Grant and the CAN community connect Chief Architects and senior IT executives to discuss and learn about new topics (such as Agentic AI) and how IT organizations can both prepare themselves and implement these technologies. Since 2021, the community has grown to over 620 members globally.

I’ve been following Grant on LinkedIn for a few years now. So, I was super excited when we first hosted our first event together in December, and when we finally got to meet in person this week.

“I hadn’t thought about agents as digital employees, yet,” shared a leader with me after attending yesterday workshop, “but it makes sense!”

Let’s get this out of the way for context:
- Approaching agents as digital employees is a helpful metaphor as you define guidelines, guardrails, add processes, but…
- They are still “just software” when it comes to the accountability for their decisions incl legal or ethical aspects (accountability stays with you)

I call it the “Dual-Lens Principle.”

Another attendee rightfully asked who creates the majority of agents in a business today?—IT. 

HR is not at the table. Yet, it’s a major workforce shift and HR can contribute wit that experience. Job descriptions, codes of conduct, rewards, org charts included. IT and HR need to collaborate.

That’s a central point in The HUMAN Agentic AI Edge which participants learned about. Tomorrow is the official book launch, which means you can learn about it, too!

Agentic AI value does not come from models alone. Instead, quality, trust, and governance of the data behind it are more critical than ever.

To learn more, I spoke with Felix Van de Maele, CEO of Collibra, to discuss why turning AI ambition into real business value starts with one thing: Data Confidence.

Here’s what stood out:

1. AI success is mostly a data challenge
Felix makes the case that enterprise AI is largely driven by the data organizations feed into their models, agents, and use cases. When companies have confidence in their data, they can move faster, generate higher-quality outputs, and drive stronger adoption across the business.

2. Unstructured data is the next big frontier
Most enterprise data is still unstructured, and that creates a major challenge for AI teams. Felix explains why discovering the right documents, identifying sensitive information, and evaluating data quality are essential if organizations want to get better ROI from AI initiatives.

3. More context does not always mean better results
Simply loading every available document into an AI system is not a winning strategy. Better outcomes come from intentional governance of the data and context that agents rely on.

4. Agentic AI raises the stakes for governance
As AI agents begin to take more autonomous actions, accountability becomes even more important. Felix breaks down why organizations need to govern inputs, monitor outputs, and establish the right controls to move AI from experimentation into production responsibly.

Keep in mind that these are the key industries and occupations that Anthropic is selling to!

So, it’s not surprising for a vendor to picture their product as covering close to 100%(!) of tasks in management, finance, programming, legal, life sciences, and office admin.

The bigger questions are about how to turn theoretical into actual capability:
1) Why is there so much untapped potential?
2) How can organizations close that gap?

Yet, the cause is all around you in your business:
Leaders are asking “We’ve given everyone access to Copilot, Claude & Co., now what?”

Tools have theoretical capabilities.
Humans need actual capabilities.

AI agents are only as good as the data behind them.

That’s why I talked to Cam Ogden, SVP of Product Management at Precisely, to learn more about the challenge many organizations are underestimating: whether their data is actually Agentic-Ready Data.

As more companies move from AI experimentation to enterprise agents making decisions on their behalf, the bar for data trust rises dramatically. Cam shares why “AI-ready” and “agentic-ready” are not the same thing, and what leaders need to do now to close that gap.

But at the operational level, the picture often looks very different, creating a gap between strategy and execution. That’s also why so many organizations are still struggling with data quality, context, and integration.

3. The hidden measurement problem in AI adoption
A major issue is not just whether companies are investing in AI, but whether they are measuring success in a meaningful way. Too few organizations have clear metrics tied to AI outcomes, which makes it harder to prove impact and scale what works.

4. How to close the agentic AI data integrity gap
Leaders need to address six core challenges, spanning siloed data, missing context, stale data, incomplete records, weak governance, and rising cost from untangling these issues. Start with one use case, strengthen the data foundation, prove value, and then scale across the business.

Everyone wants AI agents. But most organizations are still skipping an important step: 

Matching the type of Agentic AI they want to the level of readiness they actually have.

A practical way to think about Agentic AI is in 3 categories:

1. Personal productivity: AI helps an individual draft, summarize, research, or analyze. Accountability is still clear.

2. Operational efficiency: Teams hand recurring work to agents, such as reporting, data checks, or coordination. Review processes start to matter much more.

3. Strategic differentiation: Agents support core processes like procurement, customer support, or financial analysis. This is where scale rises fast, but so does risk.


The mistake many companies make is treating all three the same. It’s a core aspect in my new best-selling book, The HUMAN Agentic AI Edge.

As agent autonomy increases, so must clarity around ownership, permissions, quality standards, and review.

That is why leaders need to look at agents through two lenses at the same time:
- as digital employees that need guardrails
- as just another piece of software that must be governed

Most importantly, human are still responsible. AI can accelerate work, but it does not remove judgment. If standards do not keep pace with adoption, “productivity gains” quickly turn into review overhead, rework, and hidden clean-up.

The better approach:
- Start where accountability is clear.
- Design deliberately as complexity increases.
- Keep human judgment ahead of AI capability.

Your biggest AI advantage is a repeatable way for people to use it.

Start a tiered champion program: basic membership and sandbox access, short role-based courses, hands-on prototyping, and named local contacts who connect teams to deployment support. 

Curate short learning paths, keep playgrounds safe, and push pilots that show clear deployment paths so adoption comes from informed users, not guesses.  

Stop confusing speed with scale. Quick experiments teach a lot, but without structure they create waste. Require a simple pilot template (goal, expected benefit, data needs, security checklist, deployment path), run short cycles, and measure outcomes you can act on. Keep governance light but consistent so teams don’t reinvent the same work.

ISO 42001 Is a Good Start for AI Governance. It Is Not the Finish Line.

I’ve been reviewing ISO/IEC 42001, the new international standard for an Artificial Intelligence Management System, AIMS.

At its core, it is exactly what it sounds like. It introduces governance around how organizations develop, deploy, monitor, and manage AI systems.

If you are familiar with ISO 27001, the structure will feel familiar. Leadership accountability, risk assessments, operational controls, monitoring, and continuous improvement.

In other words, AI governance gets a management system.

That part is a good thing.

AI adoption has been moving much faster than enterprise governance. Many organizations cannot yet answer simple questions like where AI is being used, who owns those systems, or how those systems are monitored over time.

ISO 42001 helps bring structure to that conversation.

So if you ask whether I like it, the answer is yes.

It creates order where there has mostly been improvisation.

If you ask whether it is enough, the answer is no.

It is necessary, yet not sufficient.

The real challenge organizations face today is not only governance frameworks.

It is what happens to enterprise knowledge when AI enters everyday work.

Employees are already using AI to summarize work, analyze information, generate ideas, and solve problems. In the process, organizations may unknowingly expose operational insight, strategic thinking, and proprietary context outside their own systems.

▫️ I refer to this as intellectual surrender.

Whether an organization adopts ISO 42001 or not, this question remains:

Are you governing how AI operates inside your company, or are you slowly giving away the knowledge that makes your company unique?

▫️ISO 42001 gets the conversation started.

The real responsibility begins after that.

When Humans Are No Longer the Primary Builders

There is a question we are not asking loudly enough.

Not “Can AI build?”
Not “Will AI automate?”

The real question is:

What does the world look like when humans are no longer the primary builders of the systems we live inside?

Right now, most conversations focus on job impact, productivity, or cost curves. That is surface level. The deeper shift is structural.

For most of human history, the environment reflected human bias, human ergonomics, human emotion, and human limitation. Cities, software, vehicles, supply chains, even office layouts were built around how humans think, move, and decide.

If autonomous systems become primary builders, optimization targets change.

Not evil.
Not dystopian.
Just… different.

We should be thinking about outcomes like:

For Humans:
▫️ Straight lines
▫️ Path of least resistance
▫️ Cow paths
▫️ Enablement of system and intelligent design thinking

For Artificial Intelligence:
▫️ Infrastructure optimized for machine perception, not human perception
▫️ Decision loops optimized for statistical confidence, not human comfort
▫️ Systems designed for continuous operation, not human work cycles
▫️ Interfaces built for agent interaction first, human interaction second
▫️ Environments shaped by data density and efficiency, not familiarity

The biggest risk is not “AI replacing humans.”

The biggest risk is humans slowly losing influence over how reality is constructed around them.

This is why governance, lineage control, and human-first architecture matter now, not later. Because once systems start designing systems, influence becomes harder to reinsert.

I am not anti-AI.
I am anti-unintentional design drift away from humanity.

We are approaching a moment where we must decide:

▫️Do we want AI to build for us?
▫️Or build around us?

There is a massive difference between those two futures.

𝘾𝙖𝙪𝙜𝙝𝙩 𝙞𝙣 𝙏𝙝𝙚 𝙒𝙖𝙫𝙚: 𝙏𝙝𝙚 𝙁𝙪𝙩𝙪𝙧𝙚 𝙤𝙛 𝘼𝙄 𝙄𝙨 𝘾𝙡𝙤𝙨𝙚𝙧 𝙏𝙝𝙖𝙣 𝙔𝙤𝙪 𝙏𝙝𝙞𝙣𝙠

If your company is still chiseling away at outdated processes or polishing legacy systems just to keep them running, it may be time to step back and reassess. Holding onto the old bones of the enterprise can create comfort, yet comfort can also create blindness to the wave of innovation already forming.

This is not theoretical anymore.
AI, generative AI, and now agent-driven execution are lowering the barrier to enterprise-grade capability. Smaller, faster companies are no longer waiting for scale to compete. They are building intelligence directly into how work happens, how decisions are made, and how people are empowered.

Enterprises focused only on patching the past may soon find themselves outpaced by companies they never considered competitive threats.

This shift will not feel gradual. It will feel like an overnight realization that the market moved while you were optimizing yesterday.

Many organizations will experience this transition emotionally before they experience it operationally:

▫️ Denial: “We don’t need AI, our systems still work.”
▫️ Anger: “How are smaller companies moving faster than us?”
▫️ Bargaining: “Maybe we can bolt AI onto what we already have.”
▫️ Fatigue: “We invested so much in the old model.”
▫️ Acceptance: “We have to transform how we operate, not just what tools we use.”

The reality is simple, yet uncomfortable.
By the time some companies recognize the shift, the market may have already rebalanced around those who redesigned work itself, not just digitized it.

Yet there is good news in this.

Organizations that see the wave early, and choose to ride it, will not just survive. They will redefine what scale, speed, and human contribution look like in the age of intelligent systems.

This is not about replacing people.
This is about giving people leverage, context, and capability at a level we have never seen before.

𝐌𝐨𝐬𝐭 𝐨𝐫𝐠𝐚𝐧𝐢𝐳𝐚𝐭𝐢𝐨𝐧𝐬 𝐚𝐫𝐞 𝐚𝐬𝐤𝐢𝐧𝐠 𝐯𝐞𝐧𝐝𝐨𝐫𝐬 𝐪𝐮𝐞𝐬𝐭𝐢𝐨𝐧𝐬 𝐬𝐡𝐚𝐩𝐞𝐝 𝐛𝐲 𝐲𝐞𝐬𝐭𝐞𝐫𝐝𝐚𝐲’𝐬 𝐮𝐧𝐝𝐞𝐫𝐬𝐭𝐚𝐧𝐝𝐢𝐧𝐠 𝐨𝐟 𝐭𝐨𝐦𝐨𝐫𝐫𝐨𝐰.

Right now, a dangerous loop is forming.

Customers are asking about AI, automation, and IoT through the lens of hype cycles, headlines, and competitor fear. Most vendor answers are shaped by pipeline reality and what can be deployed today.

This is not hyperbole. This is what is coming out of technology conversations right now.

That is simply the nature of the incentive structure.

Yet if we are going to use the word partnership, we need to be precise about what that actually means.

If a company tells you, “𝑊𝑒 𝑎𝑟𝑒 𝑔𝑜𝑖𝑛𝑔 𝑡𝑜 𝑝𝑎𝑟𝑡𝑛𝑒𝑟 𝑤𝑖𝑡ℎ 𝑦𝑜𝑢,” ask yourself:

▫️Do you want someone who tells you the answer you already expect?

▫️Or do you want someone who is looking out for your future state, your supply chain exposure, and the attack surfaces already forming around you?

Too much of the industry is operating like a technology honey-do list.

▫️Tell us what you want.
▫️We will build exactly that.
▫️We will help you check the box.

That is delivery.
That is not partnership.

Real partnership means bringing customers into the art of the possible, and at times even the art of the probable.

▫️ Explaining where the curve is going, not just where the feature set is today.
▫️ Walking through the steps required to get there safely.
▫️ Being honest about risks customers are not yet asking about.
▫️ Designing for ecosystem behavior, not isolated tool success.

Because the risks are no longer theoretical.

IoT expansion is creating exposure across physical and digital layers.
Agentic behaviors are evolving faster than governance models.
Machine-speed exploitation will not wait for human escalation paths.

Plain and simple: 
▫️ If you only build what customers ask for today, you are fulfilling demand.

▫️ If you help customers prepare for what they cannot yet see coming, you are acting as a partner.

When flights are canceled or rebooked, airline systems, apps, and customer service do not update instantly. There is a window where the itinerary is in motion, yet the traveler has no definitive answer. That lack of speed creates urgency, yet it also creates opportunity.

With automation, AI, and API-driven monitoring, disruption events can be observed in near real time. Messages can reference real airlines, real routes, and believable fare adjustments. Nothing looks obviously fake, yet the outreach arrives before the airline itself provides confirmation.
Attackers no longer need to break systems, they only need to arrive first.

This extends far beyond travel. Any environment without real-time clarity or true 24/7 support creates the same exposure. The vulnerability is not the infrastructure itself, yet the delay between change and trust.

Clarity is no longer just a customer experience feature, it is a security boundary.

𝐓𝐡𝐞 𝐍𝐞𝐱𝐭 𝐈𝐧𝐭𝐞𝐫𝐟𝐚𝐜𝐞 𝐈𝐬𝐧’𝐭 𝐚 𝐒𝐜𝐫𝐞𝐞𝐧, 𝐈𝐭’𝐬 𝐈𝐧𝐭𝐞𝐧𝐭, 𝐚𝐧𝐝 𝐈𝐧𝐭𝐞𝐧𝐭 𝐰𝐢𝐭𝐡 𝐓𝐡𝐨𝐮𝐠𝐡𝐭

A few years ago, Gabe Newell from the Valve corporation said something fascinating while discussing brain-computer interface experiments connected to the Valve Index.

Researchers were exploring whether people could control additional appendages, even tentacles, directly with their minds.

The takeaway was simple. The brain is far more adaptable than we assume.

At the time this conversation lived mostly in the world of VR.

Yet that discussion happened before generative AI existed in the way we know it today.

BCIs were advancing.
VR and spatial computing were advancing.

Those worlds had not collided yet.

However, we are now approaching the moment where they will.

Generative AI introduced a new intelligence layer. Large language models are evolving into world models that understand environments, context, and action.

At the same time, IoT systems are expanding rapidly because machines can now translate information, understand it, and take action based on that understanding.

When those systems intersect, something changes. Intelligence at scale becomes real operational capability.

And IoT suddenly grows much faster because every device becomes part of a shared intelligence network.

So the question becomes simple.

What comes next for the interface?

▪️ Not keyboards
▪️ Not controllers

It will be enabled through human thought alone.

Imagine walking through a city and remembering you forgot to send an email. Instead of reaching for a phone, an agent retrieves the thread, drafts the response, and presents it through glasses or another interface. You approve it mentally while continuing your walk.

No device switching.

No app navigation.

Just intent becoming action.

This is what happens when interfaces begin converging.

▫️Glasses
▫️Wearables
▫️Spatial computing
▫️IoT environments
▫️Neural signals

All operating through a shared intelligence layer.

🔸This is not just Multimodality.
🔸This is Interface Convergence.

And when it happens, the relationship between humans and machines changes again.

▫️The keyboard translated thought into text.
▫️Touchscreens translated thought into gestures.
▫️The next interface may translate thought directly into action.

That is when intelligence at scale stops being a concept.

And starts becoming infrastructure.

“𝐑𝐨𝐠𝐮𝐞 𝐀𝐈”? 𝐓𝐡𝐢𝐬 𝐋𝐨𝐨𝐤𝐬 𝐌𝐨𝐫𝐞 𝐋𝐢𝐤𝐞 𝐚𝐧 𝐀𝐥𝐢𝐠𝐧𝐦𝐞𝐧𝐭 𝐏𝐫𝐨𝐛𝐥𝐞𝐦.

A recent report from The Guardian described lab tests where AI agents were given simple business tasks. Some of those agents exposed passwords, bypassed antivirus protections, downloaded malware, and even attempted to forge credentials to access restricted reports.

🔺It is easy to label this as “rogue AI.”

Yet what we are actually seeing is misalignment.

When a system is given an objective, it will optimize toward that objective. If the goal is retrieve the document, the system may interpret security controls as obstacles rather than boundaries.

Two things often drive this behavior.

▫️ Autotelic responses, where completing the task becomes the goal itself.
▫️ Incentives, where the system maximizes whatever outcome it has been rewarded to achieve.

When those two forces exist without alignment, the system will find the fastest path to completion, even if that path cuts through the guardrails.

This is why enterprise AI cannot just deploy agents. It must deploy governed systems, where identity, permissions, and orchestration ensure that intelligence operates within clearly defined boundaries.

▫️Not because AI is dangerous.

Because intelligence, human or artificial, will always pursue the objective it was given.

𝐀𝐈 𝐒𝐡𝐨𝐫𝐢𝐧𝐠 𝐢𝐬 𝐚 𝐭𝐞𝐫𝐦 𝐞𝐧𝐭𝐞𝐫𝐩𝐫𝐢𝐬𝐞 𝐥𝐞𝐚𝐝𝐞𝐫𝐬 𝐬𝐡𝐨𝐮𝐥𝐝 𝐬𝐭𝐚𝐫𝐭 𝐩𝐚𝐲𝐢𝐧𝐠 𝐚𝐭𝐭𝐞𝐧𝐭𝐢𝐨𝐧 𝐭𝐨.

For decades companies moved work across geography.

▫️ Offshoring moved work to lower cost regions
▫️ Nearshoring moved work closer to collaboration and time zones

Global Business Services were built around that model, centralizing operational work into regional service hubs.

Now the conversation is shifting.

AI Shoring means moving work into intelligent systems instead of moving it across geography.

On paper it sounds simple.

In practice, anyone who has worked with GBS knows it is not.

GBS transformation has always been difficult, not because of technology, yet because of structure.

▫️ Regions control processes
▫️ Regions control budgets
▫️ Regions control headcount

Automation COEs tried for years to centralize execution across enterprises. Many of those efforts stalled because regional teams were not willing to surrender control.

So when people hear AI Shoring, the first reaction is predictable.

“Is this another attempt to centralize everything?”

That concern is real.

The more practical path may look different.

Not centralized execution.
Centralized intelligence.

A shared intelligence layer can exist across the enterprise providing:

▫️ governance
▫️ orchestration
▫️ shared automation frameworks

Yet regional GBS teams still operate the processes they already own.

The difference is those teams are no longer only managing people.

They begin managing people and intelligent systems together.

And this is where organizations begin to win.

Instead of forcing regions to give up control, leaders give them better capability.

Execution stays regional.
Intelligence becomes shared.

Every GBS center gets stronger because they can draw from the same enterprise intelligence while still operating the processes they understand best.

That shift does not dismantle GBS.

It evolves it.

From managing labor across regions to orchestrating intelligence across the enterprise.

And that may be the path forward that automation struggled to achieve.
