Zero Trust without audit evidence is just policy theater. Verification isn't a checkbox; it's a trail that stops 12,000 files from disappearing in under 20 minutes.

If your zero trust controls say allowed but your data is still walking out the door, you have a visibility problem. Here are four key insights to turn your logs from a checklist into a detective tool.

🛡️ Stop ignoring the medium risk events.
Automated blocks on high-risk sign-ins are common, but the slow drip of medium risk is where the real threat hides. Repeated medium-risk events over several days correlate strongly with data staging. If a user passes MFA three times from unfamiliar properties in a week, that is an investigation, not business as usual.

🔍 Verify the verifier with identity logs.
Conditional access often succeeds while a threat remains active. Use Entra ID logs to track risky sign-ins, risk detections, and workload identity anomalies together. This helps you catch session theft and malicious proxies that bypass standard MFA prompts.

📉 Bridge the visibility gap.
Entra identity logs are asymmetric. Risky sign-ins only last 30 days, while detections persist for 90. If you cannot replay the first 12 hours of an incident because your logs expired, you cannot prove intent. Export your logs weekly to ensure you can reconstruct the entire attack path.

📂 Detect deltas, not just volume.
Mass downloads alone are often weak indicators because people sync libraries naturally. Instead, look for deltas from the baseline. A user who normally touches 20 files but suddenly accesses 800 unique items while registering a new sync client is a major red flag for data exfiltration.

The sign-in narrative is the prologue, not the whole story. Your logs must act like a detective building a case file, not just a bouncer checking IDs at the door.

Francesco Chiarini is the founder and Chair of the ISSA.org Cyber Resilience Special Interest Group with nearly 2500 associates across the globe, and the creator of the Cyber Resilience Awareness Day worldwide. He leads globally cyber resilience for a leader in the pharma industry, with the aim to assess and evolve its cyber resilience posture by highlighting the key capabilities needed to sustainably stay ahead of the cyber threat. 
Francesco has 20 years’ experience in IT and cyber security and joined Standard Chartered Bank from PepsiCo where he was in charge of one of the two global Cyber Fusion Centers (Poland), leading globally incident response, red teaming, adversary emulation and cyber resilience.
