Change management does not need a seat at the table.

Saying ‘I support this change initiative’ is not leadership. 

It’s distance.

Support without visibility is abandonment.

It tells teams the work matters, but not enough for leadership time.

Change does not need cheerleaders.
It needs sponsors who are willing to be seen and challenged.

Here’s what sponsorship actually looks like:

1/ Publicly own the change.
Say “I am accountable for this” instead of “I support this.”

2/ Show up where the tension is.
Join the meetings where people disagree.

3/ Repeat the message often.
If you are tired of saying it, people are just starting to hear it.

4/ Make one visible decision early.
Cut a process, fund a priority or stop an old habit.

5/ Protect the work publicly.
When resistance shows up, address it out loud.

We often search for *the* right way to lead change.

Truth is: there isn't one!

Both succeeded, because their strategies fit their culture, pace, and people.

The danger? Forcing a framework that doesn’t fit your DNA.

Yes my preference goes for a more co-created path… 
but different doesn’t mean wrong!

Context is king.

For a long time, I thought leading change required authority.

A role, title or mandate.

Then I watched most change actually happen.
It didn’t come from the people with the biggest say.
It came from the ones who stepped in early.

The ones who noticed friction and removed it.
Who helped others make sense of what was shifting.
Who stayed calm when things got uncomfortable.

They didn’t “drive” change, they made it easier to move.

What I’ve learned is this:

Influence doesn’t come from position.

It comes from usefulness, trust, and timing.

– When you create value under pressure, people listen.
– When you follow through, people rely on you.
– When you model the change before it’s popular, people follow.

That’s how change gets led long before it’s approved.

How to Lead Change Without Authority

Kotter 8-step Framework was meant to guide, not dictate.

It’s not the framework that fails.

It’s how rigidly we apply it.
The problem is using a copy-paste approach to a personalized challenge.

Kotter’s 8 Steps?
Still one of the best frameworks out there.
If you treat it as a compass not a checklist.
Change isn’t linear.

Sometimes urgency comes later.

Sometimes coalitions form mid-flight.

And sometimes empowerment needs to start before the vision is clear.
You can adapt the order.

You can tailor the approach.

But you can’t ignore the conditions.

Frameworks don’t fail.
Misusing them does.

A red eye to Tampa, a conversation I can't shake and it made everything feel urgent again. 

This week, I had coffee with a friend I’ve known for over a decade. 

Lymphoma in her 20s.
Breast cancer in her 30s.
Leukemia in her 40s.
Now, another biopsy (and wait til end of Jan for a next step!)

Through tears, she looked at me, and said,
“You know what the worst part is?
My kids have never known life without this.”

That’s when it hit me, again.

Most cancer care isn’t broken by science.
It’s broken by timing.

We blame high costs on complexity.
But that's not the whole picture.

Yes, the science is tough.
But what really drives up costs and chaos is this: by the time clarity arrives,
• Options narrow
• Aggressive treatment becomes the default
• Bills nobody saw coming

Not because the cancer suddenly changed.
But because time moves quietly, and too often, it wins.

From the caregiver seat, we know this is an endless waiting game.
From the clinician seat, all too familiar fragmentation.
From the system seat, rework no one planned for.

And that’s why I’m energized heading into Tampa.

At the studio, we’re soft launching an asset built for this exact gap.

To help providers navigate the mess.
To keep more options open, longer.

This committee was focused on building athletic programs across K- 12 and partnering with other parishes to offer programs. Raising funds in the community to support athletics, sponsorship and equipment for the schools programs.

This weekend, I watched a video I couldn’t stop watching.

A friend. A local musician.
Barely out of college. Early 20s.

An incredible voice that could silence a noisy bar.
The kind of presence that lifts you after a long week.

I remember him on stage.
Singing. Laughing. Fully alive. 

At the time, he was quietly fighting leukemia.

Four years later, after chemo, bone pain and barely 100 pounds, he returned to the stage anyway.

Same passion.
Same smile.
Pain most people never saw.

Last week, his message cut deeper. 

The cancer is back.
More aggressive.
This time, treatment resistant.

Advanced therapies exist.
Clinical innovation has moved forward.

But now the barrier isn’t science.
It’s access.

He’s been trying cutting-edge treatments for over a year.
Paths are narrowing.
Costs becoming impossible to carry.

Hope increasingly tied to what’s reachable, not what’s possible.

This is the part of cancer care we struggle to confront.

We celebrate breakthroughs.
But too often, we don’t talk about who can actually reach them.

For patients and families, innovation doesn’t mean much
if it arrives out of reach.
Or too late.
Or behind a wall of cost, complexity, and navigation no one prepared them for.

Watching him perform again years ago felt like hope.
Watching him search for options now feels like urgency.

Cancer care doesn’t just need better science.
It needs better delivery.

Because when access lags behind innovation,
progress becomes uneven.
And hope becomes conditional.

That’s not the future any of us should accept.

What would change if access moved as fast as innovation?
