There was a time when I used to think demand gen was just performance marketing with a fancier name.

Run paid. Track pipeline. Prove ROI. If it worked, scale it. Otherwise, kill it. 

In the last 4 years or so, my mental model changed. The biggest shift for me was noticing how blurry the lines have become.

Paid media, content, product marketing, events... they don't operate independently anymore. When one is weak, the others are exposed. 

You can't drive pipeline unless you're clear about who you're talking to and what pain you're solving. When that clarity is missing, paid doesn't fail quietly. It only amplifies the wrong message faster.

Content used to feel like "support". Now, it's foundational. Not because it ranks or converts on its own, but because it does the slow work of building trust and shaping how people (and AI) understand the problem before they ever talk to sales.

In all of this context, paid media stopped feeling like performance marketing. It's distribution. Or as I like to call it guaranteed eyeballs for the money you pay. It can't magically create demand out of thin air.

Events surprised me the most. I used to evaluate them almost entirely through lead counts and pipeline attribution. But the real value shows up later... when conversations move faster, objections sound familiar, and deals feel warmer before they're even "active". 

And then there's outbound... email & linkedin. For a long time, I treated it as its own universe. Separate strategy, messaging, and metrics. But the more I learned, the more obvious it became that outbound isn't independent at all. 

If the narrative is unclear, content doesn't educate, paid doesn't reach the right people, outbound becomes painfully hard. But when they click, outbound suddenly feels warm, relevant, and welcomed instead of intrusive. The messaging lands because the groundwork was already done elsewhere.

What I'm learning is that demand gen only works when these pieces reinforce each other. 

Product marketing gives you the sharpness. Content builds understanding & trust. Paid amplifies what already resonates. Events compress time by making you real to people. Outbound becomes the natural extension of everything you've been saying, instead of cold interruption.

Pull one out, and the system still runs... but inefficiently until it runs out of steam.

There is a major problem across AI companies selling agentic products ⬇️

They are unbelievably vague in their messaging. 

I curated a list of 30 top companies selling agents. 

Here are the headlines…

Company A: “We are a frontier research and deployment company providing enterprises with a powerful, cost-efficient, and easy-to-adopt technology to integrate agentic AI directly into their core workflows and processes.”

Company B: “Deploy, orchestrate, and govern fleets of specialized AI agents that work alongside your team”

Company C: “Ops teams can build and manage an entire AI workforce in one powerful visual platform.”

Company D: “[company] is the simplest way for businesses to create, manage, and share agents.”

It took me until company eight on the list that I got one that actually gave me any real information about what it did.

Company H: “Docket's AI agent handles qualification, discovery, and booking while you sleep. Teams see 30%+ more qualified pipeline from the same traffic.”

I understand these brands want the optics of addressing a large TAM, but when you can go to ten sites, and the headlines are almost identical, this isn’t providing any clarity or insight that is helping prospects decide on your product.

What does the data say 💡: I looked at DoWhatWorks database of hundreds of A/B tests around AI messaging. Tests from brands like OpenAI, IBM, Hootsuite, GoDaddy, Notion, and beyond. The takeaway is clear → AI messaging that is clear and explanatory to the capability it solves for (i.e. our support agents provide 24/7 ticket coverage in 42 languages) dramatically outperforms vague or sweeping messaging.

I've been spending a lot of time studying what consistently drives pipeline today, and the pattern that keeps showing up is this: results come from how your channels work together, not from any one channel performing at its peak.

There was a time where we could lean heavily on a single motion... SEO, PPC, mass mailing, content syndication, content, webinars, and still grow predictable. But buyer behaviour has changed faster than our playbooks. 

Buyers now collect information across dozens of places long before they interact with your brand directly: search, LinkedIn, communities, newsletters, G2, Slack groups, peer conversations, internal vendor comparisons, AI summaries, and more.

By the time they arrive on your website, they’ve already shaped a viewpoint about your category, your competitors, and where you likely fit.
That shift creates a different kind of marketing challenge.

We’re building a universe that people keep encountering until familiarity turns into trust, and trust eventually turns into intent.

When all of this works, the experience feels cohesive to the buyer even though it’s delivered across multiple touchpoints. But cohesion only happens when you’re extremely disciplined about who all of this is for. 

That’s where ICP precision becomes the real leverage. Not the broad definition most companies create at planning time, but the kind of specificity that forces real trade-offs:

- Which accounts are truly worth pursuing?
- Which ones are consistently a poor fit, even if they show interest?
- What questions do these buyers start researching before they ever talk to us?
- What information gaps slow down evaluation?
- What signals indicate timing?
- What beliefs shape how they compare us to alternatives?

Once these questions are answered, you can build a system around them.
For us, that means creating one unified Account Book that both marketing and sales commit to. Everything we do (content, ads, outreach, events, nurture) aims to pull these accounts a little closer to our world.

Marketing runs programs that steadily build familiarity and understanding. Sales looks for the moments when familiarity turns into readiness. And because both teams operate from the same universe, there’s no fragmentation or wasted motion. 

The result is a system where:
- Messaging becomes sharper because it reflects real buyer language.
- Campaigns get more efficient because they speak to the same audience.
- Buyers arrive with deeper understanding, which shortens sales cycles.
- Every channel reinforces the others instead of competing for attention.

You stop spending resources on accounts that were never going to convert. 

This is the shift I keep coming back to: modern marketing isn’t about finding the “winning channel”. It’s about designing a connected ecosystem that repeatedly reaches the right people, strengthens their understanding over time, and makes it easy for them to move forward when the timing is right.
