Maybe I shouldn't talk about this since I raise capital for a living...

but Cal AI just got acquired for $100M+. Bootstrapped.

This isn't a one-off, and it's an important market shift.

AI has made it trivial to build products that used to require teams of 20 engineers.

Social platforms have made it trivial to distribute them without spending a dollar on ads.

Which means the traditional moats - funding, tech complexity, first-mover advantage - matter less and less.

You can raise a Series A, hire 30 people, and build cutting-edge infrastructure.

And someone can replicate your core product in 6 months with 3 people working in their mum's basement.

The only moat that's harder to replicate now is brand.

If people know you, trust you, and associate you with the problem you solve - you're defensible.

If they don't, you're just another feature someone can copy and ship faster.

Fundraising early doesn't protect you anymore.

Tech sophistication doesn't protect you anymore.

Brand does.

Build it first. Build it fast.

Everything else is replaceable.

Venture capital isn't venture capital anymore.

Most funds calling themselves VC are growth equity funds with a venture label.

Dead giveaways:

- Deploying at Series B+ into companies with $10M+ ARR
- Leading rounds at 15-20x revenue multiples - no more backing pre-product
- Portfolio construction looks like 15-20 companies, not 30-50 "bets"

Underwriting to 3-5x returns, not power law outcomes.

Which is cool. I see the value. We work with some of those funds.

And perhaps the hook was too aggressive.

But it would be a shame to see true innovation disappear because funds aren't taking real bets anymore.

It costs $200k to employ a 2-person investor relations team in the US for a year.

That's: $60k salary × 2 people × 1.15 (payroll taxes + benefits) = $138k

Then add CRMs, PitchBook, misc. subscriptions... $15k/quarter.

It'll take 4 - 6 months before they even know what they're doing.

At which point you hire a senior at $85k to manage them.

You're now looking at multi 6 figures/year just to hit the ground - before any performance.

Most funds, IBs, placement firms and let's not even mention startups - could put that money to use elsewhere.

Raising capital is a pay to play game.

For a long time I thought scaling an e-commerce brand was about better ads.

It’s not.

After working with brands between €200k and €1M per year, one thing became obvious:

Most don’t need more tactics.

They need structure.

At this stage, what usually happens is:

• Random creative testing
• Budget increases without understanding margin impact
• Email flows built once and forgotten
• ROAS obsession
• Revenue volatility

Some months feel great.

Others feel fragile.

The difference between brands that plateau and brands that scale?

Systems.

Profitable Scaling for DTC Brands | Ads, Creative & Retention Systems

Most e-commerce brands don’t struggle because ads don’t work.

They struggle because they scale the wrong metric.

ROAS is useful.

But relying on ROAS alone is risky.

Here’s what often happens:

A campaign is delivering 3.2x ROAS.

It looks strong.

Budgets increase.

Revenue grows.

But underneath that growth:

• Contribution margin starts shrinking
• Customer quality declines
• Cash flow gets tighter
• Retention isn’t strong enough to support higher CAC

The “scaling month” ends up creating more pressure than progress.

Brands that move past €500k+ consistently don’t just ask:

“What’s our ROAS?”

They ask:

What’s our contribution margin after ad spend?

What’s our blended CAC?

If we double spend, what happens to cash?

And this still surprises me:

I’ve been on multiple calls where I ask founders about their real profit margin.

Not revenue.

Not ROAS.

Actual profit.

And they don’t know.

Not approximately.

Not confidently.

You can’t scale something you don’t fully understand.

Scaling without financial clarity is gambling.

Scaling with margin awareness is strategy.

Paid ads are a powerful lever.

But only if the business can support the acceleration.

Most brands don’t need more traffic.

They need tighter economic control.

That’s usually the difference.

We grew a Brazilian fashion brand's revenue by 72% YoY.

What moved the needle wasn't a new ad account structure, a bigger budget, or some clever bidding trick.

It was fixing the foundations.

When we started, traffic already existed. But Google barely understood what the brand was selling.

Product titles were pulled straight from Shopify - messy, generic, sometimes containing HTML fragments. URLs were poor. Performance Max was live, but the inputs were weak.

So before touching bids or budgets, we fixed the feed. Rewrote product titles around search intent. Cleaned up URLs. Improved the product feed so Google could match products to real queries.

Sessions increased 176% YoY. Not because we spent significantly more - because the algorithm finally had something usable to work with.

On Meta, the brand was only pushing 2–3 hero products. We diversified into the broader collection. Products that had never gotten visibility started selling.

We built Klaviyo flows and started consistent weekly newsletters. Returning customer rate went from ~26% to over 29%.

Added recommended products below add-to-cart. AOV up 6%.

No dramatic overhaul. No 10x budget increase. Just better foundations and systems that were missing.

72% revenue growth. The biggest lever was making sure Google actually understood what we were selling.

Before you increase your ad budget, fix these 3 things. They cost nothing.

Your product feed.

Most Shopify stores have titles like "Blue T-Shirt." 

Google doesn't know what to do with that. Add the brand, material, use case. 

"Organic Cotton Crew Neck T-Shirt, Women's, Navy" gives Performance Max something to work with. 

I've seen stores double their impressions just by rewriting titles. No extra spend.

Your email flows.

If someone adds to cart, leaves, and the only follow-up is a generic "you forgot something," you're leaving money on the ground. 

A proper abandoned cart sequence with 3-4 emails, timed correctly, recovers 5-15% of lost sales. 

Same for welcome flows. These run 24/7 once set up and cost you nothing per conversion.

Your post-purchase experience.

Most brands spend everything on getting the first order and nothing on getting the second. 

A simple post-purchase email, "here's how to get the most out of what you bought" plus a relevant cross-sell 7 days later, can shift your repeat purchase rate significantly. 

That changes your entire unit economics.

None of this requires more ad spend. But it makes every cent you do spend work harder.
