I was reviewing their Q3 budget.

"What's the average raise request you've denied?" I asked.

"About 15-20%."

"And what are you paying new hires?"

"Market rate. Usually 30% more than internal folks."

"So you won't pay someone 15% more to stay,
but you'll pay someone else 30% more to start?"

He shifted. "That's different."

"What about Jennifer?" I asked.
"She asked for 18K more. 
You said no. She left. 
You just hired her replacement."

"Yeah. Took three months to fill."

"What did you pay the replacement?"

"85K."

"Jennifer was making 62K. Asked for 80K."

"Right."

"So you saved 18K by saying no,
then spent 23K more to get someone new.
Plus signing bonus?"

"10K."

"What about lost productivity while they ramp up?"

"Maybe six months to get to Jennifer's level."

"That's another 30K in lost output.
Plus recruiting costs?"

He opened a spreadsheet.
"Recruiter was 17K. Training about 15K."

I wrote on his whiteboard:
- Salary increase: 33K
- Signing bonus: 10K  
- Lost productivity: 30K

"Why does our top performer get the worst reviews?" the VP asked me.

I was reviewing their annual performance data.

"Show me," I said.

She pulled up the ratings.
Diana: 2.8 out of 5.
Below average on "collaboration."
Low marks for "team player."

"What's her actual performance?" I asked.

"Exceeded every target.
Landed our biggest client.
Trained three new hires."

"So why the low scores?"

"Her peer reviews are dragging her down."

I scanned the comments.
"Too direct."
"Challenges ideas too much."
"Not supportive enough."

"Let me talk to Diana," I said.

"I used to give honest feedback," Diana told me.
"Said our pricing model was broken.
Got dinged for 'negativity.'"

"What happened with the pricing?"

"They finally fixed it six months later.
After we lost two major accounts."

"What else?"

"I questioned why we needed 
eleven approvals for a simple contract change.
Manager said I wasn't being collaborative."

"Are you still giving feedback?"

"No. I learned my lesson.
Now I smile. Nod. Say everything's great.
My reviews are improving."

"But nothing's actually improving?"

"We're making the same mistakes.
Just with better vibes." She chuckled.

I went back to the VP.

"Your review system doesn't measure performance," I said.
"It measures compliance."

"That's not true."

"When was the last time someone
got promoted for challenging bad ideas?"

Silence.

"When did someone get rewarded for preventing a mistake?"

More silence.

"You've trained your best people to stay quiet.
And your mediocre people to stay nice."

A few months later, they redesigned the system.

Added a category: "Constructive Challenge."
Points for identifying problems early.
Rewards for preventing costly mistakes.

Diana got promoted.

"What changed?" I asked the VP.

"We stopped confusing agreement with alignment.
Stopped mistaking silence for harmony."

"And?"

"Turns out our 'difficult' people
were our most valuable.
They actually cared enough to speak up."

Here's the truth about performance reviews:

Most companies don't reward performance.
They reward performance theater.

The person who says the meeting was great
beats the person who says it wasted an hour.

The person who agrees with bad ideas
beats the person who prevents disasters.

You think you're measuring contribution.

"We're losing too many good people," the CEO said.

We were at a leadership summit cocktail hour.
He'd approached me after my panel on retention.

"What do your exit interviews tell you?" I asked.

"HR does those. It's always the same."
He swirled his drink. "Better opportunities. Work-life balance."

"What do you do with that information?"

"HR makes recommendations. Sometimes we adjust."

"After they're gone?"

"Well, yes. That's when we know why they left."

"Who's at risk right now?" I asked.

"My CFO says Marcus in operations. 
Sarah in marketing. A few others.
All high performers."

"Have you talked to them?"

"That's HR's job."

"I'm asking if YOU talked to them?"

He looked puzzled. "About what?"

"About why they might leave."

"If they're unhappy, they'll tell us."

"Would they tell you?"

"My door's always open."

"When's the last time someone walked through it?"

He thought for a moment. "Fair point."

"Here's an idea," I said. 
"Have coffee with Marcus.
Assure him he's safe.
Then ask three questions:
What makes you stay with us?
What might make you leave?
What would you change if you could?"

"That's HR territory."

"No. That's leadership territory."

He looked skeptical. "And if he's honest?"

"Then you'll know what to fix
before HR schedules his exit interview."

A week later, he called me.

"I had coffee with Marcus," he said.

"And?"

"Twenty minutes. Changed everything.
He's been passed over twice for promotion.
Trained both people who got the jobs.
He doesn't want a promotion tomorrow.
He wants to know it's possible."

"What did you do?"

"We created a development path 
on a coffee ring stained napkin.
I laid out the next 18 months for him.
His whole demeanor changed."

"That's great! Now do the others."

"Already scheduled."

I saw him at another event a few months later.

"How's the retention?" I asked.

"Remember those flight risks?
Zero resignations.
Marcus is now managing a team.
Sarah restructured her whole department.
Turns out they didn't want to leave.
They wanted to be heard."

"And your exit interviews?"

"Down 60%. My head of HR is thrilled.
Wants to know what changed."

"You did," I said. "You stopped waiting
for HR and the goodbye to ask why."

He laughed. "She's implementing 
'stay interviews' for the company now."

"Good idea," I said. 
"Your leaders should ask the questions. Not HR."

He shook my hand.
"I'd like you to help us get it off the ground."

Here's the truth about retention:

Exit interviews are autopsies.
Stay interviews are preventive care.

Your employees know what will make them stay.
But they need to believe you actually want to know.

So the most powerful stay interview
is from the leader who actually has the power
to change what needs changing.

And if it isn't the leader asking,
it's just another survey in a drawer.

Loads of kids watched my videos and wasted my time

Because, At 44, I must have seemed like an old man to them and they never bought

So the last few weeks I made a hard pivot

And my last youtube video started out REAL slow

It was struggling. It was awful and then on day 5,  it took off like crazy 

Fastest growing video I ever did and and you can see the image the change in viewers compared to my older videos 

The difference: I simply mentioned my age and family in the intro 

That was enough 

Are over 40's marginalized online ?

I think so, and the demand for content built for them shows it

‘’ I changed my profile gender to female and my reach exploded…’’

I’ve seen a lot of women doing the reverse and changing their profile gender to male 

And getting a huge explosion in reach 

And they blame the platform/algorothm for it 

I don’t agree 

it’s not the fault of the platform or algorithm 

Unfortunately it’s worse than that 

It’s not the algorithmsfault because the algorithm is just a reflection of society

Or put another way if you Replace the word ‘algorithm’ with ‘human’ 

and the sad truth is you get closer to what’s going on 

We have a long way to go as people don’t we?

and I’m here to support you when I see you in the feed

The $30 minimum wage is going to destroy a lot of small businesses in NYC..

It means independent fast food servers will make 60k a year, maybe even 70k 

Do you know how hard it is for small businesses to make a profit as things are?

And who will pick up the extra cash once the local businesses fail?  

Big corporate!

 1. Feel good speeches 

2. Initial bump in pay for workers 

3. Investment in Ai and robotics becomes even more of a priority for big business

They won’t want to absorb payroll increases of 2x or 3x 

4. Many small businesses go under because they can’t afford to pay staff 

5. Big corporate gets a bump because people now go to them instead of mom and pop stores 

6. Mass unemployment due to the perfect storm of closing businesses and  big corporate replaces staff with AI and robotics 

It’s a bit like increasing your hourly rates to manually plough fields  

While your competitor builds tractors ?

- Being ''vulnerable' won't work for you
- You aren't going to post in sweaty tight gym clothes to get leads

But here’s the thing, how can you possibly ever expect to get good leads 
 
When you are LITERALLY attracting somebody to something that is NOT you 

No wonder there’s a energetic mismtach in the fist few seconds of the call 

And look I know you see a lot of ai gurus making money with avatars

 and they get so much engagement 

And here’s the thing

I’ll bet my house one of these things are true

1. They sell a course on ai avatars 😂 

(Come on you gotta be smarter than this)

2. They sell to male internet marketers 40+ who are obsessed with ai 

(Most of these will do literally ANYTHING to avoid actually getting good at a craft)

3.  They already built their audience and authority 

You didn’t

What works for them won’t work for you

Fast food 'giant' Wendy's to close 300 stores..

Is this the economy crashing ?

Or are people genuinely sick and tired of paying so much for processed junk ?

It's always sad when people lose jobs, but in this case, 

Is it for the greater good?

I can tell you it will 100% feel a bit uneasy because it happened to me last night 

And I felt embarrassed because I didn’t recognize the person in front of me 

Even though they told me we’d been talking on here in the DMs  

They had to show me their profile on their phone for me to ‘get it’

Uncomfortable for all involved - is that the right emotion from which to build a relationship?
