Here is how to spot them:

1. They make your work visible.
Not just a shoutout in a team meeting.
They use your name in rooms you are not in.
They say what you did and why it mattered.
They tell you they did it.

2. They do not gatekeep context.
They forward the thread before the stakeholder meeting.
They share the backstory, not just the task.
They explain the tradeoffs.
They share the politics so you can navigate, not just execute.

3. They actively sponsor you.
A mentor gives advice.
A sponsor takes risk.
They say “she’s ready” when it could cost them if they are wrong.
They put their credibility on the line.

4. They give usable, direct feedback.
Not “great job” after a presentation.
More like:
“The first five minutes were outstanding.”
“The recommendation needs a sharper so-what for this audience.”


5. They remove friction so you can perform.
When something blocks your work, they move it.
They do not add a step.
They eliminate one.
They stop drive-by requests.
They protect focus.

6. They trust you with real responsibility.
Not just execution.
Judgment calls.
Client conversations.
Decisions that would be visible if they went wrong.

7. They prepare you for roles beyond them.
They connect you outside their chain.
They set you up to grow even if it means you leave their team.

If 2–3 of these are present in your manager, you have something worth building on.

Your manager can only sponsor what they can describe.

This is mistaken as skill problem often when in reality it's a threat response that started before the meeting did.

I've done it too.

A VP asked why a delivery was delayed. I didn't name the real constraint. It was a dependency no one wanted to own. I gave a crisp answer that portrayed everything is under control, but it buried the truth behind the delay.

The room moved on.

The issue stayed hidden for two more weeks.
Here are 7 exec-room defaults  and reframes for when that voice gets loud:

"I'm failing" → This is data

"They'll see through me" → Name the constraint

"Don't make it worse" → Ask first

"If I don't control this, I'll look bad" → State the decision

"I'm spiraling" → 10-second reset

"I need the perfect answer" → Use the trigger script

"Let's just move on" → Post-meeting debrief

For some leaders, this shows up as over-explaining.
For others, it shows up as going quiet and saying less than they know.

After working with dozens of execs, what I see most at Director and VP level is that it's often a sequencing problem.

Senior leaders optimize for format, length, and keywords before making the hard decisions:

What exactly are they targeting in a role.
Which companies are actually a mutual fit.
What they’re not willing to repeat.

So the resume gets written without a point of view.

It reads like a job description.
Accurate, comprehensive, easy to skim.
But not directional.

The downstream effects are predictable:

You keep getting pulled toward the same “safe” scope you’re trying to outgrow.

You spend time networking and updating materials
without a clear why.

You become dependent on inbound recruiter interest
instead of filtering opportunities against your own roadmap.

direction, how they’re currently being read, and the story that matches the scope they want next.

Once that’s defined, the resume becomes straightforward.

A 4-Step Framework to Say "I don't know yet"

Stop planning for the week you want.

Plan for the week that happens.

Most calendars are built for perfect conditions.

→ 90-minute deep work blocks
→ Zero interruptions
→ Full energy
→ Clean execution

Then Monday arrives with a fire drill, a sick kid, and a brain that feels like wet cement.

And that's where the plan breaks.

Here’s what works instead:

The Two-Week Model

Week 1: The Week You Want

Your best-case plan. 
Long focus blocks, big goals, clean routines.
Write it down. It shows your direction.

Week 2: The Week That Happens

Your real operating plan. 
Assumes interruptions, low-energy days, and human life.
Assume 60% capacity and add two 30-minute chaos blocks.

How to execute? 
With substitutes.

→ Deep work block → 45-minute sprint
→ Perfect workout → 20-minute walk
→ Big project push → Minimum viable progress task

Write this down too. 
It’s the version you’ll actually execute.

Most people only plan Week 1.
Then feel like failures when reality hits.

Plan both.
