I sat down with Kaushal Subedi and Ashish Ghimire—co-founders of echowin, a voice AI agent platform—to break down one of the hardest challenges for early-stage B2B SaaS: finding positioning and messaging clarity in a market that's changing every single day.

Echowin launched before ChatGPT went public. They've been through multiple positioning pivots, rewrites of their entire platform (three times!), and countless messaging experiments. What makes this Messaging Breakdown episode valuable is how transparent they are about what worked, what didn't, and the specific signals that told them they'd found their ICP.

Here are my top 5 takeaways:

1. Positioning clarity comes from customer behavior, not assumptions

Echowin started broad—targeting all small businesses. But cohort analysis revealed a pattern: agencies and builders who got excited and built on their own. Ashish: "We looked at customers who got excited, who built it on their own. In some scenarios, we even offered help and they're like, 'Nah, I got this.' We are seeing success again and again with this persona."

2. Bad messaging attracts the wrong customers (and causes churn)

Early messaging "Build your AI agent in less than 5 minutes" drew the mass market with wrong expectations. Ashish: "People would come in, pay for the platform and churn. It was an expensive lesson." They pivoted to "Build your AI agent"—no time promise—and started attracting builders who understood the space.

3. Match your messaging to buyer awareness

Kaushal: "When these builders come to our platform, they're not looking for the high level of what these agents can do. Instead they're looking for, why should I pick this platform over all the other ones?" This shift from problem-aware to solution-aware messaging unlocked higher-quality signups.

4. Watch for the moment their eyes widen

Kaushal: "There'll be some part where their eyes will widen up and they'll be hooked onto their screen. You wanna take note of those parts and work backwards from that." They use Fireflies to record calls, then ask Claude to pull out top questions, which become messaging.

5. Don't get hyperfocused on competitors—nobody has it figured out

Kaushal: "This is a very new industry, meaning nobody has their shit together. Everyone's figuring out which path to go, how to position, how to message. Sometimes when you get too hyperfocused on competition, you start focusing on the wrong things." Focus on your customers—they're your best source of truth.

Pretty proud of myself, not because it was a massive project, but because I intentionally dedicated time and space to doing it. Just 20 minutes a day while waiting for dinner to get ready, 20 minutes that I would have otherwise spent randomly scrolling my phone. 

And it was a big reminder of how beautiful things are built step by step. From the tiny micro details where you still have no idea what you’re doing, to the final big picture, where everything comes together by design. 

I always tell my clients that the best way to think about messaging, especially value propositions, is to see it as a series of lego blocks. You can put them together strategically, based on what you’re writing for, who you’re writing for, and what you’re selling. 

At the start it might be hard to see the finish line and you might have to go back a few steps because you messed up the orientation of one single piece that makes it impossible to connect another (happened multiple times for my bamboo 🤣). 

But once you’re done, all those tiny pieces come together to create a masterpiece. 

A message that truly resonates.

Alex Honnold didn’t get paid nearly enough for what he did on Netflix. 


Except, he didn’t do it for Netflix, nor for the viewers. He did it for himself.

When asked about the subpar payday (compared to other pro athletes) he said:

“If there was no TV program and the building gave me permission to go do the thing, I would do the thing because I know I can, and it’d be amazing… I’m not getting paid to climb the building. I’m getting paid for the spectacle. I’m climbing the building for free.”

It’s so rare to find that thing “you’d do for free”. This to me was a great reminder of what it should feel like to truly enjoy the process and the work behind it. Inch by inch.

And… I’m trying bouldering this week for the first time 😆

I'm seeing more teams use AI to simulate ICPs for messaging work.

There's a problem most people aren't aware of.

Recent research (link in comments) shows that when you ask AI to adopt a persona, it doesn't just pick up preferences. It also picks up in-group bias.

What that means: when AI takes on an identity, it starts favoring "people like me" and exaggerating distance from "people not like me."

That matters when you're building messaging.

If you're relying on AI personas without anchoring them in actual customer data, you risk overstating emotions, amplifying false certainty, and creating sharper opinions than your buyers actually hold.

AI personas can be powerful tools, but they're not neutral mirrors of reality.

The right way to use them isn't as replacements for customer research. Use them as hypothesis generators, constrained by real voice-of-customer inputs.

AI doesn't remove the need for judgment. It raises the bar for it.

Something from my annual review I’m still working through: 

There's a difference between *knowing* the answer and *trusting* you know it.

When you generate a strategy or copy with AI, you might get something that makes sense. But when someone pushes back in a meeting, do you have the conviction to defend it?

I've been there. 

Early in my career, I'd sometimes present ideas I hadn't fully wrestled with. So the moment someone questioned them, I'd fumble for an explanation. I simply hadn't done the work to intuitively *know* what was right.

Confidence comes though earned certainty, which comes from struggling through tough decisions.

From writing five versions of a headline and feeling the difference between one that almost works and one that actually does. From sitting with an idea long enough that your brain connects the dots on its own. From testing something, watching it fail, and understanding why.

AI can give you answers faster and it’s seductive, but you have to earn your conviction.

If you're feeling imposter syndrome creep in, ask yourself: am I skipping the deep work that earns certainty?

To a 2026 with deeper, intentionally (and selectively) friction-full work. 🥂

A big part of why teams are not aligned on messaging is lack of a shared language.

I start every messaging project by asking the *same simple questions* across product, sales, marketing, and support.

It helps to spot who’s got a different perspective, and why.

Those gaps are usually part of the reason why:
- Positioning is unclear
- Messaging is inconsistent
- And the final copy doesn’t resonate

Feeling like an imposter doing work with AI?

It's a psychological trap.

Psychologists call it the "effort heuristic": we judge value by how hard something feels, not by its actual impact. Many might think of the IKEA effect: the more effort you put in the more you value what you build.

But there’s also the opposite side: when you've mastered a skill, it stops feeling difficult. And your brain interprets that ease as "anyone could do this."

AI makes this worse in a weird way…

From the outside, people see your output and think you're incredibly productive. They don't see the speed. They likely they see the volume and quality (if you do it well).

But you know how fast it happened. So you discount the judgment calls that made it work: the direction you gave, the context you curated, the taste decisions you made, the strategic constraints you set.

The result is that others overvalue your output. You undervalue your input. And it makes you feel like a fraud.

It’s like a junior marketer agonizing over a positioning statement for three days, and someone senior seeing the answer in 20 minutes. They’ve done it 200 times and know the product inside-out.

It's pattern recognition.

But when AI executes it in 30 seconds, your brain erases the 20 minutes of judgment that directed it.

Stop measuring your value by how hard something feels.

Start measuring it by the decisions only you could make (often before even touching AI).

I’m curious, what’s one thing you do effortlessly that you've stopped valuing?

(below: playing drums is always a good reminder that something easy for you can be gruelingly hard for someone else)

Stop with the "AI-powered"  jargon. Your customer will likely just glaze over your copy. 

Here's how the guys at echowin framed their AI platform’s core value, and what they deliberately chose not to emphasize.

Everyone's using AI to generate copy. Almost no one is using it to find what’s wrong with it.

Here's a simple exercise I've started running with clients: take your homepage, your sales deck, your onboarding emails, your partner one-pager, and a few recent LN posts. Feed them all into an LLM. Then ask:

"If someone encountered all of these, would they think they're from the same company solving the same problem?"

Often the answer is no and you have work to do.

Every Sunday I sit down with my CEO for a weekly review.


By which I mean: I review my own week like I'm reporting to someone else. It's probably the single most important thing I do all week.

Here's what it looks like:

- Action review: What did I actually ship? What moved forward?
- Reflection: What worked? What didn't? What patterns am I noticing?

Next week's plan:

- Project review: Where is everything at? What needs attention?
- Planning: What are the 3-5 things that matter most next week?

I also keep two running lists:

- To Process: anything that came up during the week that I didn't have time to think through
- Trackers: metrics, habits, or goals I'm keeping an eye on

Every Monday I start with clarity instead of scrambling to figure out what matters. But more than than, what’s powerful, is the energy I don't waste.

I'm not constantly deciding what to do with open loops, random tasks, or unexpected problems. I just capture them and process them Sunday (or at the end of the day if urgent).

Most people think productivity is about willpower and discipline. It's not. It's about removing the friction in how you operate. Daily, weekly, and over the course of the year.

What does your version of this look like?

B2B buyers make six-figure decisions with shockingly incomplete information. And they feel confident doing it.

Think about it: most prospects see your homepage for a few seconds, skim a competitor comparison, maybe sit through one demo. Often (especially in SLG) they haven't tested your product. They haven't validated your claims. They haven't even talked to half your competitors.

But they *feel* informed. They'll say things like "we've done our research" or "we know the market." And they believe it.

This is the trap: prospects operate with incomplete data but high certainty. 

Stop just throwing more information at them.

Your real job is to shape the *right* perception with the limited attention they're giving you.

Good positioning is not necessarily exhaustive. But it’s definitely memorable and distinct in the narrow window where decisions actually get made.

It’s not about copying competitors.
And it definitely doesn’t come from brainstorming in a room.

Messaging clarity comes from one uncomfortable but powerful habit that reshaped how they built and positioned the product.

Building ThriveStack: Driving success by left-shifting growth

Your work requires a different mental state and energy at every stage. And AI doesn’t care about it.

For me it’s:

- Research
- Positioning & messaging strategy
- Copywriting
- Editing
- Wireframing

Either find different people dedicated to each of these well with context on the others, or someone who knows how to compartmentalize the work and do it all.

For most marketing teams it’s hard because of bandwidth, time, and often lack of a big-picture viewpoint. So you end up wearing ALL the hats, ALL the times. Still, it’s so important, especially with AI, that you protect your different thinking hats. 

I like how John Hegarty goes deep to the root of it when he says “As we learn how to integrate digital technology into our communications, we’ll gradually realize it simply represents speed and access – the ability to get more of what you want faster and share it with more people.”

But more and faster doesn’t mean better. 

Which is why understanding the different thinking modes you need to have at each stage of your craft, is how you can start prioritizing, planning, and blocking time more efficiently. Which ultimately leads to doing more, faster, and better work, too.

Ever realized you’ve been switching way too many times, too quickly between different thinking hats? How do you handle it?

If your positioning, messaging, and ICP thinking aren’t clear **before** you open ChatGPT, the output will just reflect the mess.

Here’s what I recommend (and do for my SaaS clients)
- a centralized positioning canvas
- a usable messaging framework
- value proposition canvas to expand the framework
- messaging playbooks for specific use cases or ICPs

And, the part that most skip… the research to back it all up.

Some of the best thinking you do leaves no evidence.

It's a problem.

For example when a surgeon makes a split-second call that saves a life, or a pilot adjusts altitude before passengers even feel any turbulence. 

These decisions are often “invisible”, even to the people who make them.

But this high-level, intuitive thinking is often your highest-value work. And when your highest-value work is invisible, it becomes impossible to recognize in yourself.

So, I started keeping a "clarity journal" this year.

It’s a 3-section pocket-sized journal to help me 1) Learn, 2) Decide, and 3) Act:

1. Learn & reflect: this is where I jot down any lessons or reflections from what I read/watch/experience.
2. Decision journal: here I take some time to annotate important decisions and to look at them as experiments I can learn.
3. Principles: these are the crystallized ideas and frameworks I want to take into the real-world and act from, derived from both the learnings and decisions.

The act of writing down my thinking makes the invisible visible. And it helps me slow down. It creates a record of my reasoning, assumptions, and context that led me there. 

Whether it’s deciding on a messaging angle, copy idea, career move, or lifestyle change, over time, the goal is for these entries to become a personal database of how I think. So I can spot patterns, refine my judgment/intuition, and make better decisions faster.

I think we need to build these “muscles” now more than ever.

Do you have a journaling habit or routine? I’d love to nerd out on it.

Every time a prospect encounters a different explanation of your product, their brain does something you can't see: it pauses to reconcile the contradiction.

Maybe your homepage’s value prop says you're a "data enrichment platform." 

Your demo deck calls it a "GTM automation tool."

And a partner describes it as "AI-powered prospecting software."

All these inconsistencies together create cognitive friction.

The prospect's brain has to decide: Are these the same thing? Which one is true? Why doesn't this company know what it is? That micro-pause costs you trust. Do it enough times across enough touchpoints, and you've lost people before they even hit your pricing page.

Every confusing or contradicting message adds cognitive load. And cognitive load kills action, hence conversions.

Try this exercise: pull up your homepage, your last sales deck, and your onboarding emails. Read them back-to-back. Would someone think they're about the same product?

I'll never get tired of saying, it: research is 70% of the messaging and copywriting work.

It’s tempting to start writing headlines by brainstorming endlessly, hoping the perfect words will magically appear.

But that’s backwards.

The best headlines don't come from your head. They come from your customers' mouths.

I just published a new video walking through my exact process for extracting headline ideas and value propositions from customer reviews, without guessing, or generic formulas.

Here's the framework I use (after I’ve done the research):

1. Start with the filter: "I want to..."

Every snippet you pull from customer reviews should complete that sentence. Why? Because it gives you emotional direction (moving toward a goal or away from pain), reveals jobs-to-be-done, and shows you exactly where your prospects are in their journey.

2. Look for motivation, not features

You're not mining reviews for what people like. You're looking for what they're *hiring* your product to do. The language they use to describe their struggles, their goals, their decision-making process, that's your raw material.

3. Use AI to make sense of the noise

I scraped 65,000 words of customer reviews and used OpenAI's browser to extract every angle that completes "I want to..." It gave me dozens of directional ideas, categorized by jobs-to-be-done, in minutes. Then I used my own judgment to pick the ones that matched our research and ICP.

Let me be clear, this is NOT a shortcut. It's about using AI strategically to surface patterns you'd miss, then applying your expertise to turn those patterns into copy that actually converts.

People, especially now with AI, can't write anymore because they forgot how to think first.

You type a prompt, get 500 words back, tweak a few lines, ship it. It’s fast, sure. But you've skipped the strategic thinking that separates average copy from copy that converts.

The craft of copywriting has always been split into two modes. The strategic mode, where you think deeply about what you're trying to say and why. And the execution mode, where you actually write the damn thing.

AI contributed to collapsing those two steps into one. And we're worse off for it.

When I outline copy, I'm not just jotting down a few bullet points of what I’m gonna say. I'm mapping the psychological journey a visitor needs to take as they read.

Here's the structure I use for every section of an outline:

- Strategic goal: What “micro-yes” am I trying to earn here? (Yes, I'm in the right place. Yes, I get what this does. Yes, I trust them enough to click. etc.)
- Messaging focus: What's the one thing this section needs to communicate? What value, what features, what shift in perception? (this is where a good Messaging Framework comes into play)
- Pain points to address: Which specific struggles, fears, or frustrations does this section need to acknowledge or solve?
- Proof/credibility elements: What evidence, validation, or reassurance belongs here? (not everywhere needs proof but if you can mix it in contextually it’s huge for conversions)
- Psychological shift: What does the visitor believe walking into this section, and what should they believe walking out?

This is the thinking part. The strategy. The part AI without any research or context can't do for you because it doesn't know your customer's world.

Once I've mapped this out, section by section, the actual writing becomes almost mechanical. I know exactly what each piece of copy needs to accomplish and why. 

But most people skip straight to execution. 

They open a doc, stare at a blank page, and try to think and write at the same time. Or worse, they ask AI to do both.

If you want copy that actually converts, you have to separate the two modes. 

Think first. Strategize the journey. Map the psychology. Then write.

Then comes editing, arguably the most creative part of the process, and a whole other ball game.
