An honest reflection on how I scaled my agency from €200K to €800K in one year while keeping a 43% EBIT margin.

Here’s what actually made the difference:

• Hired a Head of Operations early, even when it felt “too soon”
• Accepted that I’m not an operational person

Important disclaimer:

If I had to do it again, I’d do 4 things faster:

• Get coached earlier
• Delegate with intent, not desperation
• Treat top clients like partners
• Publish content consistently, even when it feels pointless

I had to unlearn this one belief about ads.


Customer avatars.

When I first started learning creative strategy, I imagined defining a customer avatar looked something like this:

Sarah, 47
Married
Lives in Denver, CO
College educated
Teacher ; makes $60k/yr

And sprinkle some psychographics as well:

Fears of X, desires Y, wants Z…

But I reinvented my approach to focus primarily on desires.

And demographics last.

Why?

Demographics don’t give too much context to play with.

And many times the same desire can be applicable for completely different demographics.

So I can write better briefs if I know the core desire.

And then expand it into more underlying desires.

Based on specific experiences, emotions, and habits.

Which all lead to a more defined system to test new creatives.

So you’re not targeting “Sarah” anymore.

But someone who thinks:

“I want to sleep, but I’m lying in bed scrolling. because even though I’m tired, I can’t fall asleep.”

Desire-based > Demographic-based avatars
