When I open their account, I don’t start with transactions.

I open the Chart of Accounts.

Duplicate expense heads.
Revenue streams mixed together.
“Miscellaneous” showing major costs with big descriptions.

Nothing is broken.

1. Large “Miscellaneous expense”
Expenses dumped here usually mean poor account structure.

2. Unreconciled bank accounts
If reconciliation is months behind, balances may be wrong.

3. Old receivables
Invoices open for years often mean bad debts were ignored.

4. Growing suspense accounts
Transactions parked here usually stay unresolved.

5. Negative inventory
Sales recorded before purchases. Margins become unreliable.

If two or more of these exist, the reports likely don’t reflect the real business.

Founders usually discover this during an audit or tax review.

The issue isn’t Zoho Books.

It’s the structure behind it.

Let’s move to Zoho Books. Everyone around us is using it.



A founder told me this recently.

But after a few more minutes of conversation, the real story came out.

“Our reports don’t match sometimes.”
“Inventory numbers keep changing.”
“There are too many Excel files floating around.”
“And honestly… we never see the full picture of the business.”

So the conclusion felt obvious to them.

Maybe the problem is the software.

But most of the time, it isn’t.

Systems like Zoho Books don’t really create problems.
They just make existing ones harder to ignore.

Messy data shows up quickly.

👉 Training the team for disciplined usage.

Tweak until data matches perfectly.
Only then go live with full migration.

Here’s the truth you first need to clean your data in excel.

👉 Clean your data in excel - consolidate ledgers, reconcile bank statements, validate GSTR 2A, match TDS.

👉 Import masters in zoho first - customers, vendors, items, services, employees.

👉 Pick the migration method -
You just want opening balances to be transferred or transaction-level data with detailed history.

👉 Reconcile everything-
Once you transfer all the data to zoho, make sure you match the Trial Balance, GST, ageing, bank balances with the balances in excel or previous ERP.

Do it right once, and Zoho finally makes your numbers trustworthy.

Excel is the real gatekeeper of your success.

Why do so many Zoho implementations fail?

Before starting a Zoho Books implementation, I usually suggest making sure these five things are already in place.

First, a basic understanding of Zoho Books concepts.
Your team should know how transactions, documents, and ledgers connect with each other.

Second, clear process flows.
Sales, purchasing, inventory, and finance processes should already be mapped out.

Third, structured master data.
Items, vendors, customers, and the chart of accounts should be properly defined.

Fourth, standard terminology.
Everyone involved should use the same language when discussing processes and reports.

And fifth, awareness of cross functional impact.
Sometimes a small change in Zoho Books can affect inventory, costing, and reporting without people realizing it.

3 Things to do before implementing Zoho Books


Most ERP problems don’t start with the software.


They start with poor preparation.


Before implementing Zoho Books, make sure these 3 things are clear:

1. Your transaction flow

How does a sale actually move through your business?

Quotation → Order → Invoice → Payment → Accounting entry.

If this flow is not clearly defined, the system will only automate confusion.


2. Your master data structure

Customers, vendors, items, chart of accounts, tax configuration.

ERP systems run on structured master data. Poor structure leads to messy reporting and operational issues later.


3. Standard terminology across the team

Everyone should agree on what things mean:

Orders, invoices, stock movements, adjustments, returns.

If every department uses different language, requirements workshops become chaotic.


Software implementation should not be the first time teams understand how the system works.

Preparation first. Implementation second.

I reviewed the client’s financials with their finance team and got confused quickly.



They were using Zoho books but the structure was not appropriate at all.

The Chart of Accounts had over 600 line items.

There was no grouping, no hierarchy, no clear logic.

Everything looked detailed, but it was pure noise.

Nothing in the numbers clearly explained the business.

Margins were unclear and ratios made little sense.

Even simple analysis required manual effort.

We decided to rebuild the entire foundation.
We reduced it to around 250 accounts.
These were mapped under 30 clear parent and sub parent groups.

Every account was placed with clear reporting intent.

We focused on how management reads financials.

Now the MIS speaks clearly.
Anyone can understand performance within minutes.

Real clarity starts with the right structure.

It’s a data integrity problem.


Most businesses don’t fail during import.
They fail before it, by moving messy books into a clean system.


Every business needs to make one decision:
how much data to migrate.


For most, opening balances on March 31 is 
the fastest, lowest-risk approach.


Keep Tally for history.
Don’t carry its problems into Zoho.


Before export, fix your books.
Trial Balance must match.
Bank reconciliations must close.
Get CA sign-off.


Garbage in doesn’t get fixed.
It gets carried forward.


Follow this exact sequence:
set up Zoho (GST, modules),
import Chart of Accounts,
then items with HSN/GST,
then customers and vendors with opening balances,
and finally import opening balances from your Trial Balance.


One rule: Opening Balance adjustment must be zero.


After import, verify everything:
Trial Balance, receivables, inventory, GST reports.


Run both systems in parallel for one GST cycle.


If done right, migration is clean, else it'll break your financial foundation.
