Most ecom founders are busy.

But busy doing what?

There's a simple test I use when I need to cut through the noise and figure out what actually matters right now:

Imagine someone pulls you out of your normal routine, locks you in a room with a laptop and internet, and tells you — you have 30 days to generate revenue. That's it.

What do you work on?

Because I'll bet it's different to what you worked on today.

That gap? That's the prioritization problem.

I made this mistake for almost a year.

We were selling out of product every second month. Couldn't keep stock on the shelves.

And I was spending my time on marketing.

Not because I'm stupid. Because fixing supply chain felt unfamiliar and uncomfortable — so my brain just refused to look in that direction.

Meanwhile, I was capped. Month after month.

The problem wasn't effort. The problem was I was solving the wrong problem really well.

Here's what I've learned:

Running an ecom brand is just a series of problems to solve.

The job isn't to do everything. It's to identify the most critical problem standing between you and your goal — and knock it down.

Ask yourself "why" enough times and the real bottleneck surfaces.

Why aren't we growing faster? → Why is revenue stalling? → Why are we always out of stock? → Oh. Supply chain.

That's the work.

One more thing worth saying:

A priority cannot be to learn something.

A priority is to ship something. To finish something. To put something into the world today that wasn't there yesterday.

Learning feels productive. It's often just procrastination with better branding.

2025 was a good year for my email and SMS marketing agency.

But I want to share the stuff that didn’t work.

Because in business, you don’t just stack wins. You place bets. Some hit. Some don’t. The goal is that the winners outweigh the losers.

Here are 6 things we failed at in 2025, and the lessons I’m taking into 2026.

HR and hiring

We hired someone who was solid at the work but poor at communication.

My failure wasn’t hiring them.

My failure was keeping them too long.

I avoided the short-term pain of replacing them, and instead accepted a lower-grade pain for six months. It didn’t improve. It just dragged out the cost.

Lesson: when the pattern is clear, act quickly. Don’t delay the inevitable.

SEO

We hired an agency to dial in SEO and the strategy basically got thrown around by shifts in search and AI.

To their credit, they refunded us when they realised they couldn’t deliver under the new conditions. Respect.

But overall, we didn’t get what we wanted from SEO in 2025.

Lesson: I’m still bullish on organic, but I’m questioning whether classic SEO is the right play or if the new game is “visibility inside LLM results” instead.

Cold email

We tried offering cold email to serve some B2B clients.

We weren’t good at it.

Worse, the flop impacted how clients perceived our core work. Even if our eCommerce email was performing, the failed add-on created doubt.

Lesson: stay vertical. Go deeper on what you’re great at before expanding sideways.

Paid ads

Google ads, Meta ads, multiple attempts, all flops.

We spent money, didn’t crack it.

Lesson: the offer matters. In 2026 I’m shifting ads away from selling agency services and instead pushing a lower-ticket offer first. If I still can’t make it work, I’ll bring in specialists.

Twitter and LinkedIn growth

What worked in 2024 stopped working in 2025.

Lead magnets that used to generate hundreds of thousands of impressions didn’t hit the same. Growth stalled.

Lesson: platforms change. Your strategy has to change faster than the algorithm does.

Instagram and TikTok growth

We posted daily with no real success.

If I’m honest, the content format wasn’t strong enough. Effort was there, but the output wasn’t sharp.

Lesson: short-form is a skill. In 2026 we’re treating it like a real system with a dedicated team and a higher volume of better inputs.

The main takeaway

I’m not giving up on most of these.

I’m changing the approach.

Over deliver

Deliver early

And ask for more work

It's that simple

You need to stay ahead of the curve with both your strategies and your offers

Does anyone see that scheduling posts on LinkedIn reduces reach?

Quick update on my social media strategy. 

I fired my social media strategist. 

On February 1st, we began executing a plan of posting:

- one video every single day on Instagram
- ten stories every single day
- three carousels every single week

I built a team to help me with this:

1. Head Strategist
2. Poster
3. Graphic Designer
4. Video Editor

What I was looking for from the strategist was the following:

1. A clear roadmap as to how we could reverse engineer some of the bigger accounts on Instagram 
2. In that roadmap, I wanted clear indications as to what we'd be focusing on in a given week. 
3. What we were looking at testing in that week
4. What didn't work in the previous week, and what did work, and how are we going to implement that into the future? 

I didn't really get any of that. In fact, I got scatter shots, suggestions, and strategies have led to my account after really a month and a half and 35 different posts, only having 25 followers, half of whom I'm pretty sure are my extended family.

This is what I found after being burned by about five different agencies at this point when it comes to hiring them for different things:

1.  If a person can't clearly show you what their SOPs look like, don't hire them
2. If someone can't clearly explain their strategy using clear numbers, don't hire them
3.  If a person doesn't have a system and a process, don't hire them 

I haven't given up on social media. In fact, I'm going to be talking to somebody new on Monday, but I'm definitely going to be applying a much more critical lens.

I'm going to try to do two things with this post.

I'm going to make a point about building in public.

I'm going to do it while promoting my My Free Skool community.

I have been talking for years about the importance of building in public.

For the past three years, I've been:

- posting daily on LinkedIn
- posting two to four videos a week on YouTube
- posting twice daily on Twitter
- publishing two newsletters every single week
- posting weekly blog articles.

And just like this post here, I don't actually talk as much as you would think, about email marketing.

I would honestly say about 50% of my content focuses on email marketing, and the other 50% is talking about my business and what I'm learning.

I do this because I want you guys to feel a connection to me and my business, so that when it comes to you hiring me for email marketing, you already know who I am and that you can trust me.

How do I know it works?

At the time of writing this, I released my free Skool community 24 hours ago. 

Off the back of that launch by just posting once on LinkedIn, without spending a single dollar on ads, we're currently sitting at 50 members, which is roughly a new member every 27 minutes. By the time you're reading this, the membership is probably already at 100 and something (check it out).

The back of building a brand in public, I'm able to leverage that and get marketing done without having to spend a dollar. And all of my marketing is significantly more effective because it's much more tied to the relationship that we've built. 

When you build in public long enough, and you build a following, and you give enough information for free, when it comes to the 'ask', people are willing to say yes.

I think every single person should have a newsletter and should be posting about what they do in their day-to-day life.

I have so many email marketers say, "Well, what more can I talk about? Most of the email marketing topics are already covered”, and honestly, they're kind of right, which is why it's so important to actually share about who you are.

People are signing up to my Skool community not because it is the best free community out there for email marketing, but because it's my community.

For three years, I built a brand that makes people feel connected to me just by talking about what I do on a day-to-day basis and as a result, when I have something to actually pitch, getting to ‘yes’ is so much easier.

Build a newsletter.
Build in public.
Post on LinkedIn.
Post on Twitter.
Post on YouTube.
Build an organic following.

I guarantee you it will pay off in the years to come.

People want 24-hour solutions to 6-month problems.

The reality is, I couldn't think of one way. 

The thing that people forget when building a company is that most of the problems you're trying to solve have to be worked at over the next six months. 

For example, my YouTube channel has taken me about two years to get it to where it is now. 

We get maybe three calls a week off the back of it. 

It works well.

But it took time to get there. 

I think we all intrinsically know this, but it becomes hard to think about building solutions that will pay off in, say, six months or a year for a problem that we have immediately.

This is Jersey Bird

And I've been following their YouTube channel for a while. 

The channel focuses on an African Football team that the owner bought under the company Jersey Bird.

Jersey Bird specialises in making and selling football uniforms, and so, off the back of that, what they decided to do was create a YouTube channel that talks all about the football team that the company bought in their journey climbing the ranks. 

- They do live streams. 
- They have a community that people pay to be a part of. 
- They make revenue from ads. 
- They really show behind the scenes of growing this football team. 

Off the back of that, every single video they post gets massive reach, with them having 284,000 YouTube subscribers at the time of writing.

Off the back of that, they get massive advertising for their brand. 

I think this is one of the smartest marketing strategies I've seen, and if I were ever to start a direct-to-consumer business, this is exactly how I would do it.

Have a mission and build a following in public. Tie a product into that following and mission. 

The reach and mass audience you get from the back of this entertainment-style content that you can then dovetail offers into is massive. 

It's why it's so easy to start a business as an influencer. Your favourite influencer isn't a genius business person because they created a product and it generated millions of dollars of sales. They're successful because they had an audience that would support them regardless. 

That's the exact same approach here.
