Top 16 books to scale outbound

I just read the State of EMEA Sales Development Survey 2025, and three numbers hit different:

1. 55.9% of companies INCREASED their SDR teams in the last 12 months.
They doubled down.

Why? Because the teams that built proper systems, account-based targeting, quality over quantity, systematic processes, are printing pipeline. 
The death narrative is half right: spray-and-pray SDR teams ARE dying. Strategic, system-driven teams are thriving.

But here's where it gets weird:

2. 13.7% now use AI SDR agents (like 11x, Artisan). That's higher than I expected given how many of these tools have brutal churn rates.

Yet SDRs using AI tools (Clay, ChatGPT, etc.) show ZERO correlation with quota attainment (yet).

The gap? 

Most teams have the tools. Few have the workflows, training, and systems to extract value. Access ≠ results.

3. 13.7% now have dedicated GTM Engineers, roles that barely existed 12 months ago.

These aren't RevOps people. They're technical operators building the infrastructure SDR leaders have been begging for: Clay workflows, CRM automations, AI integrations, account scoring.

Finally, SDR leaders can spend more time on enablement.

The pattern is clear:

Outbound isn't dying. It's professionalizing. 

Think Michelin kitchens vs fast food: the difference isn't how many cooks you have, it's the systems, mise en place, and infrastructure that let you deliver quality at scale.

SDR: "What separates top performers from the rest?"

My reply: Business Acumen.

Here's the problem: 
Companies invest heavily in product enablement but ignore business acumen enablement.

Your SDRs know every feature, benefit, and use case. 
They can recite your pitch deck in their sleep. 

But they've never done their prospects' jobs.
They don't understand what keeps a VP of Sales up at night or why a CMO is stressed about pipeline.

So they sound like every other cold caller prospects ignore.

Here's how to fix it:

→ Listen to your sales calls

Jump into Gong this week. 
Listen to 5 customer conversations. 
Not for pitch perfection, listen for the words prospects actually use. 
The problems they describe. 
Why they even took the meeting.

Marketing gives you a pitch deck. 
Prospects speak a different language entirely.

→ Consume what your prospects consume

Find their favorite podcast. 
Read the blogs they share. Join the communities where they hang out.

Top performers don't just study the recipe, they talk to the ingredient providers and understand what makes each one work.

Here's what changes:

When your SDRs understand the business, it shows up everywhere. 

In their phone calls. Their emails. Their LinkedIn messages.

They stop asking generic discovery questions and start asking the ones that make prospects pause and think.

They know what to reference. 
What pain points actually matter. 
What language resonates.

This is how you build SDRs who create conversations instead of reciting scripts.

What do you think drives success for SDRs, other than business acumen?

CEO: "We want to 2x revenue in 2026."

His plan? Hire 6 more SDRs. 

Problem: his current 2 SDRs were still figuring out outbound.

My advice: "Don't hire anyone until your team hits 12 SQOs per SDR per month, consistently, for 3 straight months."

He's still waiting. And saving roughly $360K in wasted headcount costs.

Here's the mistake most GTM leaders make:

They plan headcount top-down:
"We need $5M in new ARR"
"So let's hire 12 SDRs × 12 SQOs (goal) = pipeline = revenue"
"Done. Let's post the JDs."

But that math ignores reality.

You're planning with goal numbers, not actual performance.

If your current SDRs are creating 6 SQOs/month (not 12), and your meeting-to-opp conversion is 40% (not 60%), hiring 6 more SDRs doesn't magically fix that.

You're just scaling broken processes.

Bottom-up planning forces you to use current conversion rates: 
→ What are SDRs actually creating today? 
→ What's your actual meeting conversaion rate? 
→ What's your actual show rate? 
→ What's your actual meeting-to-opportunity conversion?

If those numbers aren't consistent and hitting your benchmarks, adding headcount just multiplies the problem.

You end up with:

- 10 SDRs producing what 4 should produce
- Managers firefighting instead of coaching
- AEs without pipeline
- A board asking why you're burning cash

The real cost?

Each premature SDR hire costs you ~$60K/year (salary + tools + management overhead).

Hire 6 too early when your system isn't working = $360K burned to scale zero results.

The better way: Bottom-up planning.

Start with what your SDRs actually produce today. Validate the system works. Then scale it.

If your SDRs create 6 SQOs/month right now, don't hire more until you figure out why it's not 10.

Fix the conversion rates first. 

Get consistency for 3 months. 
Then hire.

- What happens if prospects DON'T solve these problems?

- What business metrics improved after using [YOUR COMPANY]?

Here’s what their outbound team is doing differently, and how you can apply it.

Even if you’re not a $4B company.
 
Most companies are doing outbound backwards.

They run sales, SDR, and marketing as separate teams fighting over the same accounts. 

Snowflake figured out something different.

1. SDRs Mostly Work Warm Accounts

No cold lists.
They wait until an account engages with ads, the website, or content before doing outreach.

Result?
✅ 36% meeting rate on ABM accounts (vs 10% on non-ABM).

You can do this too:
- Run ads or webinars to warm accounts
- Track website visits
- Trigger outreach after clear intent

2. Real-Time Scoring Every 2 Hours

Data from Outreach updates every 2 hours.
Leads are re-scored and reprioritized automatically.

No more chasing stale leads.
Their CRM is alive.

You can do this too:
- Refresh firmographic + intent data weekly (ZoomInfo, Clay)

Earlier this month, I was invited to attend another edition of World Travel Market (WTM) London. It was great to see familiar faces and sit down with several tourism boards to talk about my travels and the collabs I am working on as the fulltime backpacker. A few themes kept coming up in almost every conversation 👇

👉 Travel is shifting from ‘see more’ to ‘feel more’. People want slower and deeper, more meaningful trips that give them room to breathe, reflect and connect

👉 As AI-generated content floods the internet, travellers are becoming more selective about whom they trust. They are looking for sources that feel real and grounded

👉 Experiences now matter more than itineraries. Most people do not want a checklist of things to tick off. They want to feel something. The destinations that invest in honest storytelling are the ones that stand out

👉 Sustainability is still talked about everywhere, yet the gap between talk and action remains wide. Travellers are paying closer attention to their impact, and they can see through the green gloss. Places like Klinci Village Resort in Montenegro are showing what that looks like in practice, hosting stays that genuinely follow sustainable principles

👉 AI is becoming a helpful assistant in travel. Many companies are automating the heavy lifting, like data crunching and customer service, so their teams can focus on creativity, hospitality and genuine human connection

👉 In many developing destinations, only about a third of tourism revenue stays in the local community. The rest leaks out to foreign-owned hotels, airlines and tour operators. This raises a fair question about the blanket narrative that all tourism is good for locals. The challenge lies in finding a balance that supports both tourist comfort and local prosperity. Who’s in town for SaaStr.ai this week?

Glad I took this shot over the weekend instead of today 😅☔️

This was a fun experiment 🧪

A few weeks ago, I met my friend Patrick Schüller for dinner. At some point, while discussing vibe coding, he asked if I knew how many people had viewed or were using the apps I built with Claude.

“Just north of 120 views and around 17 active users that I've heard from for the last one”, I said.

 “Nice. Have you thought about adding some ad space?”

 “That’s a good idea”, I replied as a lightbulb went off in my head.

So I went ahead and did it. The next app I launched was a UTM Link Generator, and I added a CTA at the bottom that linked to Leadfeeder’s (by Dealfront) landing page. It felt like an 'organic' inclusion because the app solves a problem that Dealfront’s marketing buyer persona runs into all the time.

I added UTM tags to the CTA so I could track everything in my own Leadfeeder dashboard. A few days later, conversions started rolling in 🙂
