I've hired every person on my team using the same 3-step process.

95% of people who pass become long-term team members.

Here's exactly how it works:

Interview 1: Culture Fit

I don't discuss your resume. I don't talk about your skillset. I don't ask about your career history.

I make this very clear upfront: I have no interest in those things during the first interview.

Instead, I focus on who you are as a person.

I ask about goals. 
Ambitions. 
Interests. 
What gets you excited. 
What gets you out of bed in the morning. 
How you spend your free time.

I want to know what kind of person you are, not just what kind of worker you are.

Red flags I look for: people who don't think about the future, people who can't carry a simple conversation, people who can't adapt to an abnormal interview style.

If you can't gel with me in an unstructured conversation, you won't gel with our team.

Interview 2: Skills Test

This is where I see how you think and solve problems.

I roleplay. 
I give scenarios. 
I walk through real problems we've actually faced that are relevant to your role.

I raise a roadblock we hit personally and ask how you'd work past it.

I'm not looking for perfection. 

I'm looking for someone ambitious enough to find the answer.

I want to know: 

- What steps would you take to fix this? 
- How would you present the problem to me? 
- Where do you see fault in our current process?

I'm looking for someone who wants to make things better, not just execute tasks.

I look for someone who's a strong 7 or 8 in certain skills. 

We can turn them into a 9 or 10 with training and coaching.

Interview 3: Team Fit

I bring in someone who's already in that role or would be working closely with them.

That person interviews the candidate. Chats with them. Gets a feel for how they'd work together.

This is the most underrated step in the process.

I trust my team. If the candidate can't mesh well with them, I know it's not going to work.

Culture isn't just about fitting with me. It's about fitting with the team.

If someone passes all three interviews, there's a 95% chance they work out long-term.

Most companies hire on resume and skills, then wonder why people quit or underperform.

We hire on culture, then build the skills.

That's why we've had zero people quit in two years.

Would you rather hire for resume credentials and hope for culture fit, or filter for culture first and build the skills after?

You should look at your booked meetings data.

It’s shocking how many people don’t.

You take hundreds or thousands of meetings every year, but don’t have this type of data on them:

- Highest converting
- Lowest converting
- Highest LTV
- Lowest LTV

Those are super basic metrics you should be using and tracking when running and scaling outbound.

How else would you know who to target?

Plugging in your CRM data into something like ChatGPT can help you find trends.

I call it a prospect heat map.

Figure out who has the highest conversions and highest LTV.

It can be broken down by:

- Company size
- Job titles
- Regions
- Industry
- Growth stage

And so much more.

Get creative with your data.

Most agencies would celebrate these numbers and move on.

We treat them as the baseline.

Most people A/B test the wrong thing in cold email.

They jump straight into copy variations.

Different subject lines. Different CTAs. Different email lengths.

All while having zero understanding of which core message actually resonates with their audience.

That's building on sand. Every test after that is based on potentially flawed assumptions.

Here's how we do it at OutboundLeads.

Phase 1: Angle Testing (The Foundation)

Before writing a single email, identify 3-4 distinct angles based on different pain points your product solves.

Each angle should represent a fundamentally different value proposition. 

Not just different ways of saying the same thing.

For a sales automation tool, your angles might be:

→ Time efficiency: "Save 15 hours/week on manual tasks"
→ Revenue growth: "Companies using automation see 23% more deals"
→ Team scalability: "Scale your sales team without hiring"
→ Competitive advantage: "While competitors do manual work..."

The key to proper angle testing is keeping everything else identical.

Same subject lines. 
Same CTA structure. 
Same sending schedules. 
Same personalization level.

The only variable should be the core value proposition and pain point being addressed.

You need minimum 200 contacts per angle for statistical significance. 

Run tests for 2-3 weeks minimum to account for different response patterns.

Measure: reply rates, positive reply rates, meeting booking rates, and response quality.

Phase 2: Copy Optimization (The Polish)

Once you've identified your winning angle through systematic testing, THEN optimize copy elements within that proven framework.

This is where most teams want to start. But doing it prematurely wastes time and resources.

Within your winning angle, test: email length, personalization depth, social proof placement, CTA formats, tone variations.

The critical rule: test only one element at a time.

Change both email length and CTA format simultaneously? 

You'll never know which change drove the performance difference.

Phase 3: Scaling and Documentation

When you've identified both winning angles and optimal copy variations, scale confidently.

Document learnings for future campaigns.

Angle testing insights often reveal broader market positioning opportunities beyond just email.

The compound effect is powerful.

Get angle testing right first, and every subsequent optimization builds on solid foundation.

Before diving into data, define what you're actually trying to understand:

The 5-Step Market Evaluation Framework

1. Demographics Analysis - Who are your potential customers by company size, industry, role?

2. Geographic Segmentation - Where are these prospects located and how does location affect buying behavior?

3. Behavioral Patterns - How do they currently solve the problem you address?

4. Competition Assessment - Who else is serving this market and where are the gaps?

5. Growth Potential - Is this market expanding, contracting, or stable?

Market analysis isn't a one-time project.

You need to create a continuous optimization loop:

I received this exact email from another lead generation agency

Here is my breakdown 👇🏼 

FIRST FEW KEY THOUGHTS:

1. The sender name was completely different from the person in the signature. I wouldn't recommend doing this, it looks extremely spammy.

2. The formatting on this email is very off. Odd spacing, really gapped between each other (this is the real screenshot).

3. I'm an agency running outbound, so I'm way outside of your ICP.

4. Calling out mass templates, but I personally feel as if this is one. There's little to no personalization or relevancy here.

5. Using buzz words don't get you anywhere, they look salesly and unauthentic. 

HERE'S HOW I WOULD WRITE THIS EMAIL:

Hypothetically speaking, if I was within ICP and a good fit for an offer like this, here's how I would write it 👇🏼 

"Jacob, are you running any type of outbound efforts to generate more pipeline for {company_name}?

If so, you're probably struggling with:
