Twain Frameworks

Here are the 3 non-negotiables for outbound infrastructure.

Most outbound failures happen before the first email is ever sent.

1. Use real, authentic Google and Microsoft accounts

Legacy/EDU Google setups and Azure workarounds are unreliable.

Legacy accounts get banned. Azure setups load dozens of accounts onto a single domain. When that domain gets flagged, your entire infrastructure dies.

Authentic workspaces isolate everything per domain. You're using the real product the way it was designed.

2. Trust and verify your warm-up pool quality

We once trusted a provider's warm-up pool without verification.

Result? 8% average bounce rate inside the pool.

That killed our sending accounts before campaigns even launched.

You can't assume warm-up pools are healthy. You have to validate them.

3. Run weekly inbox placement tests and blacklist checks

Here's the framework we use to fix that:

The Client Heatmap.

It's a simple 4-quadrant analysis of your current client base:

Quadrant 1: High profit + high revenue (Your ideal clients)
Quadrant 2: High profit + low revenue (Efficient, scalable clients)
Quadrant 3: Low profit + high revenue (Resource drains disguised as wins)
Quadrant 4: Low profit + low revenue (Fire immediately)Here's what you do with this:

Look at Quadrants 1 and 2.

Identify the traits and characteristics of those clients:

• What industries are they in?
• What size are they?
• What pain points did they have?
• Why are they profitable to service?

Then go get more of them.

Now look at Quadrants 3 and 4.

Anyone in the low-profit quadrants needs to go.

Yes, even the ones bringing in high revenue.

Here's why:

Low-profit clients drain your team, slow your operations, and prevent you from focusing on work that actually scales your business.

That $10K/month client who takes 60 hours of work to service isn't a win.

They're an anchor.

Revenue doesn't matter if it costs you more to deliver than you're getting paid.

Time doesn't matter if you're spending it on clients who will never be profitable.

Growth doesn't matter if your margins are shrinking with every new client.

We used this exact framework to take our profit margins from 10% to 37%.

Not by raising prices.

Not by cutting corners.

By identifying which clients were worth keeping and which ones were killing our business.

The Client Heatmap forces you to make decisions based on profitability, not vanity metrics.

Most businesses won't do this because firing clients feels scary.

I held an all-hands yesterday and challenged the team with one question:

"What do you want someone to receive from your work?"

Not what you're trying to do.

What they actually receive.

Because here's the reality most people ignore:

You can have the best idea, the best strategy, the best intentions.

But if the delivery is sloppy, rushed, unclear, or late... the value is lost.

People don't experience your intent.

They experience your delivery.

Think about the companies that win on delivery:

Amazon didn't become dominant because they had the best products.

They became dominant because "it just shows up" became the expectation.

They obsessed over what the customer received.

Or Domino's Pizza.

In 2009, they publicly admitted their delivery was terrible.

Cold pizza. Late arrivals. Cheese stuck to the box.

They didn't deflect. They owned it.

They redesigned packaging, processes, standards, and accountability.
Result?

One of the fastest-growing, most valuable pizza chains in the world.

They didn't just improve pizza. They improved delivery.

Here's what we're implementing:

Before we do anything - campaign, message, workflow, design - we ask:

"What do I want this person to receive?"
"How do I want them to feel?"
"What does excellent delivery look like here?"

Once the delivered outcome is clear, everything else gets reverse-engineered.

Because delivery is where trust is built.

Delivery is where value is proven.

Delivery is how we show respect.

Every piece of work, internal or external, should pass one simple test:

Is this the delivery I would want to receive?

We're not remembered for effort.

We're not paid for intent.

We're judged fairly or unfairly, by what we deliver.

So we're becoming obsessed with it.

Would you rather be known for trying hard, or for delivering excellence every single time?

Any offer you push to cold traffic should be easy to digest.

It needs to be understood within 30 seconds or less.

Given that you have your infra, targeting, ICP, etc. all dialed in…

This is the “final” key step to running success cold outreach.

The person receiving your cold traffic should be able to:

- Relate to the paint point (if applicable)
- Understand how you fix it
- Understand the need of fixing it
- Make a yes/no decision

We recently ran an internal campaign for our own agency.

We know our ICP so well, and we know this specific offer so well for this niche (we’ve been running it for nearly 2 years).

I sent a DIRECT OFFER email.

No lead magnets.

Nothing crazy.

Just explaining to the prospects exactly what they’re feeling, how we fix it, and the cost of inaction.

There was only around 930 leads on this list (it’s a VERY niche sector).

The result?

17 booked calls in 48 hours.

All with $5M-$45M companies.

All pre-vetted.

I’ve said it before and I’ll say it again.

You can use all of the fancy tools you want for triggers.

You can use all of the fancy customization.

You can use fancy tools and fancy AI.

But you will not outperform a campaign with a BANGER offer to the RIGHT audience.

I used 0 AI, 0 spintax, 0 customization, 0 personalization.

I just had a banger offer and knew exactly who I was contacting.

We will close around $25k MRR~ from this single campaign.

LTV on this should be around $130,000-$150,000.
