That’s where you position yourself as the obvious choice for that sector.

I made 4 big mistakes when I started my firm.

They were:

1. Poor pricing

I was under-charging, billing by the hour at times and didn’t have a pricing system. I would invoice for work after doing it meaning that I always had a cash flow problem due to high debtors.

Result: lack of profits to invest in the team and me working crazy hours.

2. Poor positioning

I had no positioning in the market. I was a generalist like every other accountant. Meaning the only thing that would differentiate me to win clients was price. And that wasn’t a good thing due to problem no 1!

Result: not attracting good quality clients that valued what we did and paid well.

3. Lack of processes

Everything was in my head. All clients wanted to meet me, call me and email me. I was the bottleneck for reviews and inundated by my team because I didn’t build systems and processes to do the heavy lifting.

Result: more hours worked by me leading to burnout and inconsistency in our deliverables to clients.

4. Inability to lead people

I didn’t have a clue how to motivate my team, attract the best talent and retain high performers. I made them do timesheets and and thought people were only motivated by money.

Result: high staff turnover leading to poor client service and yet more pressure on me to deliver.

Thankfully I found a way to fix then all by installing four solid foundations in my practice.

I left my corporate job for one thing.

Common misconception: they will steal my clients and set up on their own.

I hear this a lot from firm owners when we’re working together to help remove them from the tools.

They worry that when they remove themselves from the business:

❌ They will grow a relationship with your clients

Which are all valid points…

But I then ask them:

- What if they don’t and they stay?

Yes, it is a risk.

Life as an entrepreneur is all about risk and reward.

Step 1: They got clear on their WHO 🎯

Step 2: They stopped selling time

Ahmad used to price based on "how long will this take?"

Frederik's team tracked every 6 minutes on timesheets.

Both realised: clients don't pay for your time. They pay for the result.

A property incorporation that saves £500k in tax? That's worth more than a few hours of work.

Step 3: They learned to communicate value 💬

Before the price conversation, they had the value conversation.

They diagnosed the problem. Understood the goal. Quantified the benefit.

Then presented the investment required to get there.

Step 4: They gave options, not ultimatums

One price = take it or leave it.

Three options = client chooses their level of investment.

Ahmad's client chose the top option at £67k.

Tej's client chose £76,500.

Zak's client chose £22k (3x what he was going to charge).

Step 5: They presented in person

No emailing proposals and hoping for the best.

They ran through the pricing live.

Answered questions. Built confidence. Closed the deal.

The result?

Higher fees. Less pushback. Better clients. More profit. 📈

This isn't theory.

It's a proven process that works for accountants at every stage.

Stop making up marketing messages.

Your prospects are handing you the words on a plate.

Every sales call. Every enquiry. Every email they send.

Want to charge higher fees but don’t know how?

Try this 👇

1. Get clear on WHO you serve

Pricing follows POSITIONING. The more attractive you are to work with, the more you can charge.

When you are all things to all people you become a commodity.

When you’re a commodity, the only thing that differentiates you is price.

And that’s never a good thing (unless you’re the cheapest in the market place - because there’s no strategic benefit in being the second cheapest!)

2. Move from time based pricing to value pricing

We don’t sell time. As lovely as you are, clients are not paying to spend time with you.

Clients pay for a result, an outcome, a solution, peace of mind, access to you when they need you.

Get better at communicating your value in the context of what the client values.

3. Build a pricing system

You can still give a fixed price without knowing how much time it’ll take - because we’re not selling time remember.

But to ensure that your costs are covered and you align your prices with what the client wants, build a pricing system that takes into account the ‘internal’ and ‘external’ drivers of price.

Internal drivers = client scope, complexity and risk.
External drivers = client behaviour, preferences and access level required.

4. Ask 🤷‍♂️

If you don’t ask for a higher price, you won’t get one. Simple, but true 🤷

Pricing will never be perfect. It’s always evolving.

Test, measure, increase. Repeat.
