For the past few years, I have been the CEO of investment-mastery.com, Europe's most reputable investing education company.

The "success" story here is that we revived the company from almost dying in 2020. 🥴

This incredible journey taught me something: simple, effective systems are the keys to business success.

You can't think your way into resilience. 
You have to design it.

I learnt this the hard way when 
I became CEO of a business 
on the brink of collapse.

But first, be honest with yourself:

If you took two weeks off tomorrow, 
would your business survive?

If your top person quit, 
would delivery stop?

If you got sick, 
who would make the decisions?

If a key client escalated, 
could anyone else handle it?

If you hesitated on any of them, 
the problem isn't your resilience. 

It's your structure.

When I stepped into that CEO role, 
the business had vision and ambition. 

But it was held together 
by willpower and late nights, not systems.

We grew it from £2.6M to £4.7M. 

But not through mindset work 
or pushing harder.

We mapped processes 
so they didn't live in people's heads.

We created handover points 
so no one person was the bottleneck.

We built redundancy 
so one person being off didn't derail everything.

That structure is what held up 
when things got hard. 

The business owners 
I work with now often come to me burnt out. 

They've done the self-development. 

They've read the books on resilience.

And they're still drowning.

Because resilience in business 
isn't built in your head. 

It's built in your operations.

You need a business 
that's designed to be resilient 
without you holding it together 
with sheer force of will.

Because the strongest mindset 
in the world 
won't save a business built on sand.

The most important skill you can learn as a CEO has 
nothing to do with business.
It's this:


Your family doesn't want the CEO version of you. 

They want YOU.

For the past 10 years, I've been "CEO" 24/7. 

✔️ Always solving problems. 
✔️ Always trying to help. 
✔️ Always looking for the next thing to fix or improve.

Even with my family.

I'd automatically switch to problem-solving mode. 

Advice. Strategy. Solutions.

I thought I was being helpful.

But they just needed me. Not CEO John.

Here's what I've learned:

Work-life balance is a myth.

Integration is what actually works.

But integration doesn't mean bringing your CEO mindset 
into every conversation. 

It means knowing when to switch off.

When you're with your family, just listen. 

Don't try and solve everything.

When you're on holiday, actually disconnect. 

The business should be able to function without you 
being "on" 24/7.

This is why systemisation matters.

If your business can't run without you constantly being 
in CEO mode, you're not building a scalable business. 

You're building your own prison.

Systems give you permission to turn off. 

Because your title is optional.

Your people are not.

Busy dashboards are a revenue killer.
Pick 3–5 metrics that convert.

There's a pattern I see with almost every 
business owner I work with.

They track everything.

They’ve got a dashboard full of numbers,
but no idea which 3–5 would make the quarter a win.

This is the difference between activity and progress.

North Star Metrics are the 3–5 numbers that,
when improved, make your revenue goal achievable.

These aren't vanity numbers.

They're the real drivers in your business.

Here's how to find yours:

Step 1: Name your revenue goal
↳ Be specific. "Increase revenue" isn't a goal.
↳ "Hit £500K this quarter" is.

Step 2: Reverse engineer it
↳ Ask: "What has to happen for us to hit that number?"
↳ Break it down into the key drivers.

Step 3: Pick 3–5 metrics
↳ Choose the metrics that directly influence your goal.
↳ These become your North Star.

The test:
If improving this metric moves you closer to your 
revenue goal, it's a North Star Metric.

If it doesn't, it's a distraction.

Real examples:

Growth-focused
• New leads per week
• Sales conversion rate
• Average deal size

Ops-focused
• Job completion time
• Customer retention
• Gross profit margin

Retention-focused
• Churn rate
• Customer lifetime value
• Client satisfaction.

One of my clients was tracking dozens of metrics
when we started working together.

He was overwhelmed, stressed, working 60-hour weeks.

We identified his North Star Metrics: 

→ Lead to survey conversion rate 
→ Sales conversion rate 
→ Meta ad ROAS

Within 90 days:
✅ Lead to survey conversion jumped from 26% to 48% 
✅ Sales conversion increased from 29% to 36% 
✅ Achieved 10.6x ROAS on Meta ads

For the first time in 18 months he had empty calendar
space. Guilt-free.

You can't optimise what you don't measure.

But measuring everything is just as dangerous
as measuring nothing.

North Star Metrics give you clarity on what actually
matters, focus for your team, confidence in your 
decisions, and predictable revenue growth.

business isn't strategy.
It's habits.

The business owners who actually scale?

They don't just focus on tactics and growth hacks.

They've built daily routines that support the business
they're trying to build.

The CEOs who grow sustainably all share similar 
non-negotiables.

They don't chase perfection or hustle culture.

They build consistent habits that create clarity, 
energy, and focus.

Here are the 10 habits that separate operators 
from owners.

 1. Focus on one thing, not everything.
 2. Protect family time. 
 3. Be kind. Pressure reveals character.
 4. Systemise as much as possible to remove the chaos.
 5. Practice mindfulness every day. 
 6. Invest money to increase speed. Time is limited.
 7. Dedicate a few hours on the weekend for strategy.
 8. Reinvest as much as possible.
 9. Think in years, not days.
10. Walk daily to clear your head.

Start with one habit. Make it non-negotiable.

One habit becomes a system. 

One system becomes a business that runs without you.

That's the difference between staying at £500K and 
scaling to £2M.

whiteboard in 10 minutes, 
you're missing the roadmap to scale.

Strategy and vision aren't enough. 

You need to get tactical. 

Map it out or stay stuck in the fog.

Here's the problem 
most business owners face:

Everything lives in their head.

• The fulfilment process. 
• The growth map. 
• The client journey.

It's not in a document 
your team can follow.

That's why you're the bottleneck.

The one tactical move 
that systemises businesses
faster than anything else?

Mapping out, at a high level, 
how your business operates
step by step.

You don't need a thousand SOPs 
or complex workflows.

You need to see where things break.

When you map it out, 
you'll spot the holes immediately.

It shows where you're still too involved.

Then you can hand off those specific parts.

Not everything at once. 

Just the parts that keep you stuck.

Vision is important.

But if your day-to-day 
operations are chaotic,
no amount of vision will fix that.

Here's how to do it in 10 minutes:

1. Draw boxes for each step (Lead → Sale → 
   Onboarding → Delivery → Follow-up)
2. Circle where YOU are the only person who can do it
3. Write one playbook for the biggest bottleneck
4. Hand it off this week

Once it's on the whiteboard, 
it's out of your head.

Now you have the roadmap to scale.
