Your 2026 Reset Starts Here

How I built a business that does not rely on me 
(and how you can do the same)

Listen, I didn’t start a business to be “on” 24/7.

And I definitely didn’t start it just to chase money for the 
sake of it.

Do I want to earn well? Of course. 

You do too.

But I'm not willing to grind myself into the ground to get 
there.

I’m not trading my health for revenue.

And I’m not missing precious time with the people I love.

And I don’t think you should either.

This isn’t about avoiding hard work.

You and I both know you have to put in the effort.

But when you hit solid revenue numbers and still can’t 
switch off.

Or the business grows but your freedom 
shrinks...

That’s the moment something has to change.

For years, I thought “working harder” was the answer.

I was running teams, hitting targets, building real 
momentum.

⚠️ But I was also waking up with anxiety
⚠️ Checking messages before my feet hit the floor
⚠️ And carrying way more responsibility than I should 
have.

It wasn’t sustainable.

What actually saved me wasn’t motivation.

It wasn’t another surge of willpower.

It was structure.

Simple, clear, repeatable structure.

✅ The kind that lets your team make decisions without 
you.
✅ The kind that turns chaotic moments into rhythm.
✅ That frees your mind to think instead of react.

So how did I build a business that doesn't depend on 
me?

It was the frameworks I learned running a £5M company,
and then applying them to my own.

Things like:

Before this year ends, I want to share something 
I wish I learned sooner.

Building a business will grow you in ways you 
didn't expect.

🟡 It tests your limits.
🟡 It messes with your confidence.
🟡 And sometimes it makes you question everything.

Most of what I’ve learned didn’t come from courses 
or books.

I mean, it did help, to be fair.

But the real lessons came from the moments 
I didn’t see coming.

These are the lessons that shaped me...

1. Don’t keep the wrong people too long.
↳ It doesn’t serve them. It doesn’t serve the business.
↳ And it slowly chips away at your energy and culture.
↳ Real care sometimes looks like letting go.

2. Don’t slow down when it’s working.
↳ 2022 was a big year. £600K months. 42% net profit.
↳ I became complacent, which hurt me in 2023.
↳ If you have momentum, protect it. Use it. Build on it.

3. Stop hiring people like you.
↳ I hired people I liked. People who thought like me.
↳ What I needed was people who challenged me.
↳ Growth requires different perspectives.

4. Don’t promote based on output.
↳ The top performer isn’t always the best leader.
↳ Don’t just promote people who are good at their job.
↳ Promote people who lead others to get the job done.

5. Savour the moments.
↳ In 2022, I went to NYC for Christmas with my wife.
↳ For the first time in my life, I was fully present.
↳ I saw that family mattered more than anything else.

6. Get out of your own way.
↳ Let people lead more and let them take risks.
↳ If they mess it up, you can fix it.
↳ It’s okay to make more money while stepping back.

Running a business will humble you and grow you 
at the same time.

So if you’re ending the year tired but still standing,
take a moment to be proud of that.

The pressure never fully disappears.

You just get better at carrying it.

Keep going.

You’re doing better than you think.

I woke up feeling anxious today.

By all logical measures, things are going great.

↳ You'll find new strength for new challenges.

↳ The business matters. But so does culture.

✅ Use tools that automate, speed up, or remove friction.
✅ If it slows you down, it’s not a tool, it’s a distraction.

8. Focus
✅ Protect your attention like an asset.
✅ Your business grows when you stay focused on the 
right things.

I was in Spain recently and I realised something
I think every business owner should know.

The old John would've never "switched off" while 
being away.

He would've checked Teams and WhatsApp every 
5 minutes.

Panicked that things might fall apart without him.

He would've been half-present with the people he cares 
about most.

But this time was different.

I went away in peace.

Spent quality time with my wife and friends.

No guilt. No stress. 

Just being fully present.

This is the life envision for all my clients.

I mean a life where switching off is normal.

Where taking time with your family doesn’t come with 
guilt.

Where the business runs properly because the structure 
underneath it is solid.

But too many business owners never experience this is.

They don’t build a business that allows them to step 
away.

➡️ They hire people, but they don’t replicate their thinking.
➡️ They stay at the centre of every decision.
➡️ They are too essential. 

And that’s the real problem.

Their business becomes dependent on them in ways 
they never intended.

That used to be me too.

❌ Every small issue, straight back to my desk.
❌ Every client problem, “John will deal with it.”
❌ Every decision, “Let’s wait for John.”

It’s exhausting.

And that is why so many owners secretly hate 
the business they built.

But once you build the right structure, you'll find the joy 
and passion for your business again.

The small, daily things that shape how they and 
their team shows up.

Here are the 5 habits I see in successful owners:

1️⃣ They ask for honest feedback
Not just when things are going well.
It shows humility and it reveals what your team actually 
needs.

2️⃣ They build simple systems
If it works on a Google Sheet or on a whiteboard, it 
works.
Turn repeatable tasks into checklists.

3️⃣ They protect their focus
No more multitasking.
One hour of distraction-free deep work will beat a full 
day of task-switching.

4️⃣ They learn from people who’ve done it
Mentors. Coaches. Books. YouTube.
Great owners aren’t self-made. They’re shaped.

5️⃣ They take care of themselves
You can’t lead well when you’re exhausted.
Even a 5-minute walk or stretch in the morning changes 
how you show up.

None of this requires perfection.

Just be intentional and open to growth.

Try one habit and see the difference it makes.

The only productivity hack you need
as a business owner.

Time blocking.

As simple as it sounds, it makes a huge difference for me.

There isn’t a single day where my diary has empty space.

↳ Projects
↳ Tasks
↳ Follow-ups
↳ Thinking time
↳ Calls
↳ Deep work

All of it.

And here’s why I swear by it:

When you block your time, your day stops owning you.

You own your day.

Most owners wake up with good intentions,
then spend the rest of the day reacting to whatever turns up.

Emails.
Team questions.
Client issues.
Random tasks.

And before you know it, the day’s gone.

You’ve been busy for 10 hours, but can’t point to anything that got you closer to your goals.

Time blocking fixes that.

When something lives in your diary, you commit to it.
You give it space.
You give it focus.
You give it a real chance of getting done.


It also stops constant task-switching.

↳ You know what you’re doing and when you’re doing it.
↳ No jumping between five things.
↳ No rewriting your to-do list every hour.

It turns a chaotic day into a calm one.

And you can be flexible with it.

Blocks can move. Days can shift.

Life happens.

But when everything has a spot in your diary,
you always know what matters next.

It’s one of the simplest, but most powerful habits you can build.

So here’s my challenge for you:

1. Pick one day this week.
2. Sit down for 20 minutes.
3. Plan your entire week ahead of time.

Time block everything. 

Even the small things, like a morning walk.

It keeps you organised.

But more than that, it keeps you sane.
