I once sat in the public gallery at Parliament.
And listened to Tony Benn speak.
He commanded the floor.

I didn’t know it at the time, but this speech would stay with me for years.

Not because it was loud.
Not because it was political theatre.

But because it was principled.

Tony Benn spoke about power — and who it truly belongs to.

He asked questions that still echo today:

• What power have you got?
• Where did you get it from?
• In whose interests do you use it?
• To whom are you accountable?
• And how can we get rid of you?

Sitting there, I realised something:

Leadership isn’t about authority.

It’s about accountability.

Years later, those questions still guide how I think about business, public service, and responsibility.

Some speeches fade.

Some shape you.

This one did both.

What’s a speech or moment that has stayed with you?

“Just be kind.”
That’s the advice given to school leaders.
But kindness, on its own, is not leadership.

In international schools, kindness without standards creates:

• Culture drift
• Quiet resentment

Real leadership isn’t soft.

It’s clear.

It’s holding people accountable — fairly.
It’s making tough calls — transparently.
It’s protecting students — unapologetically.

The best school leaders I’ve seen aren’t “nice.”

Everyone talks about the cost of hiring teachers.
Hardly anyone talks about the cost of losing them.
Yes, recruitment is expensive.

Ads.
Interviews.
Onboarding.

But the real cost is invisible.

When teacher turnover is high:

Students lose continuity.
Teams never fully come together.
Leaders spend months recruiting instead of improving learning.

And something deeper slowly disappears.

The culture.

Because great schools aren’t just systems.

They’re communities.

And communities are built on relationships.

Relationships take time.

Some staff turnover is healthy.

But when it becomes constant, schools stop growing — they start resetting.

Yesterday, a mechanic fixed my car... and didn’t charge me.
No invoice...No payment request...Just a note.

It said:
"I knew you had to take your kids to school early tomorrow.
I didn’t want you to be without a car.
Message me when you see this."

That’s it.

No pressure.
No demand for payment.

Just trust.

It made me think about something bigger.

Economists talk about “high-trust societies.”

Places where people assume others will do the right thing —
even when no one is watching.

Where deals move faster,
communities feel safer,
and businesses grow stronger.

But those societies don’t appear magically.

They’re built through small acts of trust, repeated thousands of times.

Like a mechanic fixing a car before asking for payment.

He didn’t just repair a vehicle.

He invested in trust.

And trust compounds faster than any marketing strategy.

The more ambitious you are in an international school...
the more you get “managed.”

You’re told to:

But let’s call it what it is:

As the Vice Principal at Nova Academy, I advocate for the educational journey of students from China to the United States, which sets them on a path towards successful careers, further studies, and a fulfilling societal role.

Parallel to my administrative role, I'm an Author and Consultant at "Leading Your International School". Our philosophy? Everyone in the educational spectrum, from students to leaders, can grow and evolve. It's always the ones you don't expect that hit the hardest.

How can the brilliant student, bound for MIT (and that's ridiculously rare), fail to pass an AP European History exam?

How can the best essayist I've taught in years only get a 3 on AP US History? She was a vital part of the class.

How can the kids who score well on the daily reading quizzes make a mess of their final literary analysis when they passed every one?

Cognitive offloading.

We failed to help these excellent students understand better.

How do we fix it?


---

1. Make grades depend on in class evidence of thought

→ Frequent low stakes, closed AI retrieval quizzes. 5 to 10 minutes. Retrieval, not re reading, drives long term learning.
→ Oral checks. 2 to 4 minute "defend your answer" conferences. Random cold-call mini vivas. Recorded explanations.
→ Timed handwritten or locked device tasks for key skills.
→ Secure "hurdle" assessments. Must pass at least one proctored performance to pass the unit.


Caveat: retrieval works best after initial understanding is secure, not before.

2. Turn homework into practice, not proof.

→ Grade homework for completion + reflection, not correctness.
→ Use practice sets similar to quiz items. Then quiz in class.
→ Require a short "what I got wrong and why" after auto graded practice.

3. Grade the process but only if it causes thought.

When it works:

→ Outline, first draft, revision, final, with a short note: "What changed and why."
→ Error analysis: pick 3 mistakes, explain the misconception, correct it, then generalize a rule.

When it doesn't:

→ Decision logs that become copy paste rituals.
→ Reflection prompts students answer on autopilot.

4. Make assignments demand thought.

→ Use personal data
→ Use class specific anchors
→ Use constraint based prompts
→ Use unique versions

5. Allow AI, but force disclosure and verification.

→ Define allowed uses: brainstorming, outlining, practice questions, feedback on clarity.
→ Define disallowed uses: generating final answers, writing whole paragraphs, solving without showing reasoning.
→ Require a simple AI use label: "No AI used" or "AI used for X, I verified by Y."

6. Do not lean on AI detectors.

Verify via in class performance.

7. Teach students the failure mode: "false mastery."

Students offload because it feels efficient. Explain the mechanism plainly.

Offloading reduces cognitive effort now, but can reduce what gets stored and what can be retrieved later. Retrieval practice is what makes knowledge durable.

None of this works if initial instruction is weak.


You can't ban your way to authentic learning. The school must carry the weight.

I was told to improve teaching quality.

Then I was told what I did made parents unhappy. So I should change it.

I was told to coach teachers.

Then I was told if anyone resisted, I should not coach them.

I was managed by a minister without a divinity degree, let alone an education degree.

I've been in observations where my students understood the lesson better than the administrators watching.

My job has been on the line twice. Once for refusal to water down a course. Once for refusal to let students complete work with AI.

Most schools don't fail from bad ideas. They fail because good systems cancel each other out.

Improve teaching. Clear expectations. Coaching. Observation. Feedback.

Done clumsily? It raises workload and anxiety. Teachers feel watched, not supported.

Land good ideas. Fewer initiatives. One-page plans. Owners. Timelines. Fidelity checks.

Push too much? You burn people out even with perfect process.

🧱 System 3: Workforce Protection

Reduce stress. Workload audits. Fewer meetings. Protect new hires. Real collaboration time.

Without clear expectations? You drift into comfort culture. Standards erode.

None of this works without daily operating habits.

→ One or two improvement bets per year. Implemented well.

→ Student work over feelings. Net promoter score is easier to probe than vibes.

I learned about a school that assessed every month, quarter, and semester. A new administrator used AI to create snazzy forms. Test prep paperwork increased by 16 pages. Teachers used AI to complete their prep.

AI hallucinates at least 13% of the time.

I've worked in extraordinary places without housing allowances, insurance, or food support. 

I will head to a new school and build my own project. Here is what I've learned.

The international school sector is real money. ISC Research says 15,075 schools, 7.6 million students, $69.3 billion in annual fees by mid-2025.

But schools only pay for things that solve painful problems. Most educators never capture any of that. They optimize for lifestyle attached to the package, not freedom attached to retained cash.

The package is a prison if you let it become one.

Here is how you escape:

1. Keep your burn rate below your peers.

Housing, flights, tuition, tax advantages. None of it compounds. Wealth only appears if you retain the spread between earnings and spending. Lower fixed costs let you take a school with stronger upside but weaker short term package. Self fund a certification. Survive a transition year. Say no to bad jobs and bad bosses.

2. Treat your time like investable capital.

Build assets that compound: curriculum products, assessment systems, AI guides, content that generates inbound demand. Schools are biased toward meetings, emails, interruptions so protect blocks for creation. If your whole day is reactive, you stay operational forever.

3. Find where schools already spend, then specialize.

Do not start with passion. Start with pain. Student outcomes. Teacher effectiveness. Admissions. Safeguarding. Technology. Pick one painful, funded problem then get unusually good at it. Generalists are respected. Specialists get paid.

4. Spend on proof, not image.

You become valuable by producing repeatable improvements in live settings. Run the training. Collect outcome data. Revise. When you spend, spend on things that compress time or improve output: coaching, portfolio sites, software, targeted travel. 

5. Build active income first, then scale.

First build active income with strong margins: consulting, coaching, curriculum design, PD delivery, school audits. Use school work to generate case studies. Use content to generate trust. Use savings to buy time and skill. Keep personal costs down long enough to bank the surplus. Then turn pieces into scalable products.

That sounds practical. It's also how schools rot.

Because once "what works" becomes the only test, you can justify almost anything:

→ Grade inflation
→ Fake rigor
→ Selective enforcement
→ Performative DEI
→ Silence around bad behavior if the family is powerful
→ Teacher burnout masked as commitment

A school like that is not values neutral. It's just worshipping a hidden value set: revenue, image, convenience, and short term stability.

3. Workforce scarcity.

UNESCO projected 44 million additional teachers needed by 2030. Recruiting gets harder. Schools that rely on churn lose consistency and outcomes.

Use school owned channels for official updates. Avoid making social platforms the first draft of school truth. Use them to share links back to official updates.

4. Communicate before the crisis.

Parents who care enough to fight can be reached before they fight. Proactive communication is cheaper than reactive damage control.

5. Measure what matters.

Track metrics that show trust. Track response time to rumors. Track resolution time for incidents. Track parent comprehension of key messages. Do not let engagement metrics become the goal.

1. Make honor operational.

Not as a poster. As systems. Clear grievance routes. Transparent pay practices. Written decision rules. Real safeguarding escalation. Consistent consequences. If a school relies on vibes and private understandings, it will crack under stress.

2. Reward the people who keep the place morally intact.

Many schools promote the smooth talker or fixer who protects the brand at any cost. That creates rot. Reward the person who tells uncomfortable truths early, documents well, and protects children and staff even when it creates friction.

3. Build around complementary strengths.

One person may be excellent at reading the room and spotting risk. Another may be slower and plainer, but far more dependable in a crisis. That combination is stronger than a leadership team full of polished performers.

4. Keep the struggle personal and concrete.

Big strategic plans often fail because they become abstract. Staff don't give their best for slogans like "future readiness." They commit when the fight is specific: protect planning time, stop abusive parent interference, fix inconsistent behavior systems.

5. Accept that doing the right thing will cost something.

A school that never pays a price for its principles probably doesn't have principles. It has branding. Real integrity can cost enrollment, convenience, or political peace. The alternative costs more. Once trust goes, retention and morale go with it.

What feeds a school community for years is not spectacle.

It's the memory that, when pressure came, somebody stood up, told the truth, kept the vow, and others followed.
