I run my businesses in one hour a week.

People often assume that means I don't care about the details or that I've let go of the wheel entirely. That isn't how it works.

It actually requires more discipline, not less.

When I coach CEOs on making this transition, I break down my mental model for time allocation. It isn't about doing less work. It is about doing the right work.

I divide my focus into four distinct buckets, each getting roughly 25% of my attention.

First is customers. Not just looking at sales reports, but actually being in the field. I had a construction client who never visited job sites. We changed that to every Tuesday and Thursday. He immediately saw the inefficiencies that were invisible from his desk. You have to touch the market to understand it.

Second is the team. This is about development, not just management. When I'm with my master coaches, I am often learning more from them than they are from me. It is a two-way street of education and feedback.

Third is the numbers. This covers finance, marketing metrics, and engagement scores. If you don't know the score, you can't play the game. I drill deep here. Where is the profit really coming from? What do the engagement scores tell us about the culture?

Fourth is the future. This is recruiting key talent, strategic planning, and building partnerships.

The secret isn't just filling these buckets. It is ruthlessly emptying the others.

Every year, I look at what I did and decide that 80% of it cannot be done by me next year. It has to be delegated, systematized, or deleted.

If you are still approving every invoice or making every hiring decision, you are an operator, not an owner. An operator has a job. An owner has an asset.
