One of the biggest lessons I’ve learned running full-cycle sales cycles:
𝗠𝗼𝘀𝘁 𝗱𝗲𝗮𝗹𝘀 𝗱𝗼𝗻’𝘁 𝗱𝗶𝗲 𝗱𝘂𝗿𝗶𝗻𝗴 𝗱𝗶𝘀𝗰𝗼𝘃𝗲𝗿𝘆.

Right when you think the deal is moving forward.

You had:

• a strong champion
• clear pain
• a great demo

Then the deal stalls.

Discovery → Demo → Proposal → Silence

Every AE has seen this.

It usually isn’t about the product.
It isn’t even about the price.

Something changed 𝗶𝗻𝘀𝗶𝗱𝗲 𝘁𝗵𝗲 𝗼𝗿𝗴𝗮𝗻𝗶𝘇𝗮𝘁𝗶𝗼𝗻.

Budget pressure.
Finance scrutiny.
A competing internal priority.

And suddenly, your champion doesn’t have the internal story needed to push the deal forward.

One of the most valuable questions I’ve learned to ask late in the sales cycle is:

𝗪𝗵𝗮𝘁 𝗱𝗼𝗲𝘀 𝗳𝗶𝗻𝗮𝗻𝗰𝗲 𝗻𝗲𝗲𝗱 𝘁𝗼 𝘀𝗲𝗲 𝗶𝗻 𝗼𝗿𝗱𝗲𝗿 𝘁𝗼 𝗮𝗽𝗽𝗿𝗼𝘃𝗲 𝘁𝗵𝗶𝘀?

Not:

Are you ready to move forward?

That question changes the dynamic.

Because now you’re not selling anymore.

You’re 𝗲𝗾𝘂𝗶𝗽𝗽𝗶𝗻𝗴 𝘆𝗼𝘂𝗿 𝗰𝗵𝗮𝗺𝗽𝗶𝗼𝗻 𝘁𝗼 𝘄𝗶𝗻 𝘁𝗵𝗲 𝗶𝗻𝘁𝗲𝗿𝗻𝗮𝗹 𝗰𝗼𝗻𝘃𝗲𝗿𝘀𝗮𝘁𝗶𝗼𝗻 𝘆𝗼𝘂'𝗿𝗲 𝗻𝗼𝘁 𝗽𝗮𝗿𝘁 𝗼𝗳.

Great AEs close deals.

Early on, I treated every deal like it deserved full attention.

Zombie deals. Long shots. “Maybes” sitting in Stage 2 for months.

The pipeline looked healthy.

The forecast wasn’t.

The problem wasn’t effort.
It was a lack of stage discipline.

So I implemented a simple gate system.

A deal doesn’t advance unless it earns the next stage.

• Sales cycles tightened
• Time stopped leaking into dead opportunities
• Leadership trusted the pipeline

Most reps don’t have a time problem.

They have a qualification discipline problem.

When the prospect starts explaining what’s really going on.

When the CFO jumps in with the budget concern.

When the operations lead explains why the current process is frustrating their team.

That’s when the real deal starts to take shape.

Too often we focus on:

• perfect slides
• perfect demos
• perfect messaging

But most deals are won or lost in the 𝘂𝗻𝘀𝗰𝗿𝗶𝗽𝘁𝗲𝗱 𝗺𝗼𝗺𝗲𝗻𝘁𝘀.

The moments where curiosity beats preparation.

Always a good reminder heading into next week.

Forecasting isn’t about predicting the future.
It’s about refusing to ignore the present.

Vague next steps.
Single-threaded champions.
Stages that “felt right.”

At the time, I thought better updates would fix it.

They didn’t.
Raising my standards for clarity did.

Forecast accuracy didn’t improve when I collected more deal notes.

It improved when I stopped accepting uncertainty as progress.

That was the shift.

Most misses aren’t surprises.

They’re signals we chose not to press on.

That’s what forecasting taught me.

My CRM was clean.
My forecast wasn’t.

Early in my career, I ran discovery like a checklist.

Budget? Check.
Timeline? Check.
Decision-maker? Check.

I had the information.

But deals still stalled.

The issue wasn’t my questions.
It was the intent behind them.

I was gathering data for my forecast, not helping the buyer justify the decision internally.

So I reframed the same topics:

𝗕𝗲𝗳𝗼𝗿𝗲: What’s your budget?
𝗔𝗳𝘁𝗲𝗿: How does your team typically justify this type of investment?

𝗕𝗲𝗳𝗼𝗿𝗲: Who’s the decision-maker?
𝗔𝗳𝘁𝗲𝗿: Who else needs to feel confident this will work?

𝗕𝗲𝗳𝗼𝗿𝗲: What’s your timeline?
𝗔𝗳𝘁𝗲𝗿: What happens internally if this doesn’t get solved this quarter?

Same categories. Different objective.

The first version fills out fields.

The second builds alignment and keeps deals moving.

In SMB and Mid-Market, you don’t get long cycles to recover from weak discovery.

You either build confidence early
or watch the deal go quiet.

Discovery isn’t about what you need to know.

It’s about what they need to believe.

𝗦𝗼 𝘁𝗵𝗲 𝗿𝗲𝗽 𝗯𝗮𝗰𝗸𝘀 𝗼𝗳𝗳.

Less pressure.
Fewer hard questions.
No real push on urgency.

𝗔𝗻𝗱 𝘁𝗵𝗲 𝗱𝗲𝗮𝗹 𝗾𝘂𝗶𝗲𝘁𝗹𝘆 𝗱𝗶𝗲𝘀 𝗶𝗻 “𝗻𝗲𝘅𝘁 𝘀𝘁𝗲𝗽𝘀.”

𝗧𝗵𝗲 𝗯𝗲𝘀𝘁 𝗔𝗘𝘀 𝗱𝗼𝗻’𝘁 𝗲𝗮𝘀𝗲 𝘂𝗽 𝗮𝗳𝘁𝗲𝗿 𝗱𝗶𝘀𝗰𝗼𝘃𝗲𝗿𝘆.

They increase pressure:

- Tighten the business case
- Reconfirm urgency
- Force clarity on next steps

Because that’s when deals are most at risk.

The most dangerous words in a sales cycle: 
"𝗘𝘃𝗲𝗿𝘆𝘁𝗵𝗶𝗻𝗴 𝗹𝗼𝗼𝗸𝘀 𝗴𝗼𝗼𝗱 𝗼𝗻 𝗼𝘂𝗿 𝘀𝗶𝗱𝗲."

Discovery went well.
Clear pain.
Strong champion.

The demo landed.

Then I got the update:

“𝗘𝘃𝗲𝗿𝘆𝘁𝗵𝗶𝗻𝗴 𝗹𝗼𝗼𝗸𝘀 𝗴𝗼𝗼𝗱 𝗶𝗻𝘁𝗲𝗿𝗻𝗮𝗹𝗹𝘆.”

Sounds great.

But deals often stall right after that moment.

Because “everything looks good” usually means something important 𝗵𝗮𝘀𝗻’𝘁 𝗵𝗮𝗽𝗽𝗲𝗻𝗲𝗱 𝘆𝗲𝘁.

Finance hasn’t reviewed it.
Leadership hasn’t weighed in.
Competing priorities haven’t surfaced.

Nothing is wrong.

But nothing is moving either.

Most deals don’t die because someone says no.

They die because 𝗻𝗼𝘁𝗵𝗶𝗻𝗴 𝗺𝗼𝘃𝗲𝘀 𝗶𝗻𝘁𝗲𝗿𝗻𝗮𝗹𝗹𝘆.

A champion liking your solution isn’t enough.

They have to be able to 𝘀𝗲𝗹𝗹 𝘁𝗵𝗲 𝗽𝗿𝗼𝗯𝗹𝗲𝗺 𝗶𝗻𝘁𝗲𝗿𝗻𝗮𝗹𝗹𝘆 when you’re not in the room.

Great sellers close deals.

But great sellers also help their champions win the 𝗶𝗻𝘁𝗲𝗿𝗻𝗮𝗹 𝗰𝗼𝗻𝘃𝗲𝗿𝘀𝗮𝘁𝗶𝗼𝗻.

I thought every call was something I had to “win.”

More value. Better questions. Stronger positioning.

I thought that’s what moved deals forward.

But the biggest shift for me was this:

𝗧𝗵𝗲 𝗴𝗼𝗮𝗹 𝗶𝘀𝗻’𝘁 𝘁𝗼 𝘄𝗶𝗻 𝘁𝗵𝗲 𝗰𝗮𝗹𝗹.
𝗜𝘁’𝘀 𝘁𝗼 𝘂𝗻𝗱𝗲𝗿𝘀𝘁𝗮𝗻𝗱 𝘄𝗵𝗮𝘁 𝗮𝗰𝘁𝘂𝗮𝗹𝗹𝘆 𝗻𝗲𝗲𝗱𝘀 𝘁𝗼 𝗵𝗮𝗽𝗽𝗲𝗻 𝗻𝗲𝘅𝘁.

Sometimes that means slowing things down.
Sometimes it means asking a harder question.
Sometimes it means realizing the deal shouldn’t move forward yet.
