The 4 Types of Analytics (and why most organizations get stuck at #1)

When leaders say, “We’re data-driven,” my first though is, "What kind of analytics are you actually using?"

Because not all analytics create the same level of business value...

Here's what I mean:

1) Descriptive Analytics – What happened?
This is your foundation (dashboards, reports, KPIs, historical trends)
Examples:
- Last quarter’s revenue
- System uptime last month
- Tickets closed this week
Are these important? Yes.
Are they differentiating? Not really...

So we move on to #2...

2) Diagnostic Analytics – WHY did it happen?
Now we’re moving beyond observation into understanding.
Examples:
- Revenue dropped because churn increased in one segment
- System outages correlated to a specific deployment
- Cycle time increased due to handoffs between teams
This is where root-cause analysis and curiosity start to matter.

A HUGE step in the right direction, but still room to grow, so on to #3...

3) Predictive Analytics – What WILL happen?
Here’s where many organizations aspire to go.
Examples:
- Forecasting demand
- Predicting customer churn
- Anticipating system failures
This requires trust in data, good models, and alignment between IT and the business.

Which leads to the gold standard...

4) Prescriptive Analytics – How do we MAKE something happen?
This is the game changer.
Examples:
- If we adjust pricing, churn drops by X
- If we automate this step, cycle time improves by Y
- If we invest here, risk is reduced by Z
Prescriptive analytics informs decisions in a concrete way.

The key takeaway from all of this?

Most organizations invest heavily in descriptive analytics…

But real competitive advantage comes from moving toward predictive and prescriptive.

- Technology enables this.
- Leadership demands it.
- Execution determines whether it actually delivers value.

Great Engineering + Context = Value

I've worked with insanely gifted engineers who know how to solve incredibly hard problems, build elegant systems, and care deeply about quality.

And that excellence matters... A LOT!

But it's not the whole puzzle...

Because technical excellence alone doesn’t guarantee business impact.

Not because the engineering isn’t good... but because value only materializes when people understand, adopt, and act on what’s been built.

I’ve seen:
- Strong platforms that needed clearer ownership
- Smart automations that required process changes
- Solid data models that would have benefited from better storytelling

The biggest impact tends to happen when engineering is paired with context:
- Why this problem matters now?
- Who needs to change behavior for success?
- What decision this work is meant to enable?

When great engineers are given context (and invited into the “why”) their work does more than just function.

It moves the organization forward.

And that’s not a criticism of engineering.

It’s a recognition of how powerful it really is.
