My approach to hiring has completely changed.

When I first started building Everboost, I was obsessed with finding a "copy of me."

As vain and d*ckish as that sounds, that was the goal. They had to think about retention the way I did. Approach problems the way I did. Basically just... be me.

It stemmed from the fear of always wanting to deliver the best possible service to clients that I was used to doing myself, so if they didn't think like me, the service wouldn't be the same.

On reflection, this is an incredibly stupid mindset, and the above is likely the inverse. 

And it's probably why filling roles took way longer than it should have.

I've basically done a complete U-turn.

Yes, there are certain things that are black and white when it comes to retention. But now, I look for a few key things:

1. Do they make me second-guess our approach?

If someone just agrees with everything we're doing, that's a red flag. I want people who bring a fresh perspective. Who openly challenge our current systems. Who make me think "huh, we might be doing this wrong."

2. Are they open to changing their own mind?

The most dangerous phrase, especially now with AI changing everything, is "we've always done it this way."

The ability to think critically, reason from first principles, and evolve your approach without ego getting in the way is essential.

3. Are they brutally honest about themselves?

They know what they did poorly in past roles. They know their weaknesses. 

When someone can clearly articulate where they've fallen short before, without making excuses, it tells me they've actually reflected on it. Those who reflect tend to grow.

4. Do I actually enjoy talking to them?

If you're a d*ck or give off bad energy, we don't want you here. Doesn't matter how smart you seem.

Some interviews feel like talking to a brick wall. Maybe that's just nerves. But if there's no spark, curiosity, or real conversation, it's usually a sign.

There's obviously more we look for.

But these three have been some of the clearest indicators of someone who'll thrive here.

Health and wellness brands love to overcomplicate segmentation.

You don't need 30 different email segments.

They've convinced themselves that "good segmentation" means splitting their list into dozens of micro-audiences.

Then they spend so long building these segments that campaigns never go out.

Or worse, each segment is so small it barely provides incremental gains.

The fact of the matter is, great segmentation is simple.

- Prospects
- One-time buyers
- Active subscribers
- Cancelled subscribers

That's your foundation.

From there, you layer in what actually matters, such as engagement signals and zero-party data like goals or preferences.

An active subscriber focused on fat loss could get different messaging than one training for performance.

But that's refinement. Not complexity for complexity's sake.

Overcomplicating segmentation is not strategic.

It often does more harm than good.

Simple segments you actually use will always outperform complex ones that inevitably cause more friction in maintaining a strong and regular campaign cadence.

Retention for health & wellness brands is a different animal.

Your customer isn't buying a t-shirt. They're making a bet on their body.

And the moment they hit "buy," a war starts in their head:

- "Is this actually going to work for me?" 
- "How long until I feel something?" 
- "Did I just waste my money on another supplement that sits in a drawer?"

A lot of agencies don't get this. They send the same abandoned cart templates they'd use for a fashion brand and wonder why nothing converts.

But in health & wellness, retention lives and dies on one thing: belief management.

Your emails need to do what your product can't do instantly. Bridge the gap between purchase and perceived results.

That means:

- Handling objections before the customer even consciously forms them.

- Showing real people who felt the same doubt and came out the other side.

- Leading with science without sounding like a textbook. Painting a picture of the "after" that's specific enough to feel real.

Here's what that looks like in practice....

We redesigned the email experience for Melina, a migraine supplement brand where the stakes are deeply personal.

46.7% more clicks. 16% more orders.

Not because the emails were "prettier." Because every message was built around the psychology of a skeptical buyer who's tried everything and is running out of hope.

In health & wellness, you're not selling a product. You're earning permission to keep someone believing long enough for the product to work.

If your emails don't understand that, they're just noise.

Them: Can you improve our retention?

....

Me: Is water wet?

Your retention agency can't save you if your acquisition is fundamentally broken.

I was on a call recently with a brand doing good numbers. Good product. Loyal customers. Returning customer rate sitting around 60% of daily orders.

But revenue was down 30% YoY.

And the first instinct was to look at email/SMS. Look at flows. Look at what their retention channels could do to "fix" it.

Here's the thing though.

Their traffic had collapsed. Sessions down 45% year on year. Organic rankings tanked. Paid costs went up. So they tightened efficiency targets. Which meant spending less. Which meant fewer new customers coming in the door.

And when fewer people enter the top of the funnel... there's just less to retain.

You can have the best post-purchase flows in the world. You can nail your welcome series. You can optimise every single touchpoint.

But if the traffic isn't there, none of it matters.

Retention multiplies what acquisition brings in. It doesn't replace it.

So when someone tells me "we need to fix email/SMS" and I look under the hood and see their traffic has fallen off a cliff... the honest answer is that's not actually an email/SMS problem.

It's an acquisition problem showing up in email/SMS metrics.

The hard part is most brands don't connect those dots. They see email revenue down and assume the emails are broken. They see churn up and assume the flows need work.

Sometimes they do. But sometimes the real issue is way further upstream.

And no amount of clever lifecycle marketing can fix what was never there to begin with.

We audited a 7-figure supplement brand with 5% repurchase rates and told them their product wasn't the problem...

We recently ran an audit for this brand that had me scratching my head.

Strong product. 4k+ reviews on Amazon. Hero SKU selling well across retail and marketplace. They were pushing hard on DTC and wanted to understand why retention looked so poor.

30-day repurchase: under 5% 
90-day LTV growth: basically nothing

My first thought was something's off with the product, the post-purchase experience, or front end offer. Customers aren't using it right. They're not seeing results. 

But that didn't make sense. Amazon reviews were great. Subscriptions on marketplace were healthy. The product clearly worked.

So we kept digging...

And honestly, the answer was staring us in the face.

There was zero reason to shop DTC.

The hero product was actually cheaper on Amazon. Free shipping with Prime, no threshold. The DTC site had a $50 minimum for free shipping, and the hero product didn't even hit that.

The subscription program was even worse. No flexibility on frequency. No free shipping for subscribers. No savings compared to buying one-time. Amazon Subscribe & Save offered all three.

Customers were leaving because DTC let them down.

They bought once, clocked that Amazon was the smarter choice, and never came back. The "retention problem" wasn't actually a retention problem. It was a channel problem.

No email flow is going to fix that. No loyalty program. No post-purchase education sequence.

If there's no compelling reason to buy from your site, people won't.

Before you start optimising your flows or questioning your product, ask yourself one thing:

Why would someone buy from my website instead of Amazon?

If you don't have a clear answer, neither do your customers.

There's a trap that catches almost every health & wellness brand I speak to between $1M and $20M.

You need to spend more to grow. But every time you push spend, your CAC balloons. So you pull back. Tighten targets. Optimise for efficiency.

And for a while it works. 

- Numbers look cleaner. 
- nCAC stabilises. 
- You feel in control.

But then you realise you're not actually growing. You're just... maintaining. Really efficiently.

I was talking to a brand recently where this exact thing was playing out. They were stuck in this loop where every time they tried to scale, costs spiked and they retreated.

Their paid team said "we need to spend more aggressively." Their leadership team said "we can't afford to lose efficiency." And both were right.

That's the trap.

You can't efficiency your way to growth. Squeezing more out of less has a ceiling. At some point you've optimised everything you can and you're still flat.

But you also can't just spend your way there. Throwing money at acquisition without the backend to support it is how brands go broke quickly.

The answer is neither.

The answer is building a system where every customer you acquire pays you back fast enough that you can afford to acquire the next one. And then the next one. And then the next one.

That's what retention actually does when it's working properly. It's not just "email revenue." It's compressing your payback period so you can spend with confidence instead of spending and hoping.

The brands I see break out of this trap aren't the ones who found a magic ad creative or slashed their CAC overnight.... 

They're the ones who know their payback period off the back of their hand. 

They know exactly how much profit a customer generates at 30 days, 60 days, 90 days. 

They know which cohorts compound and which ones flatline. Because they've dialled in their retention systems to the point where scaling isn't a gamble anymore.

When you have that level of clarity, spending more doesn't feel scary.

Your email click rate is up 15%.

But your revenue is exactly where it was last year.

This is the metric trap most founders fall into.

And here's what's actually happening:

You cleaned your list. 
You started suppressing unengaged profiles. 
You tightened your segments.

All good moves.

But now your percentages look better because you're sending to fewer people.

Open rate = Up
Click rate = Up
Revenue per recipient = Up

Meanwhile:

Absolute clicks = Flat or down
Absolute revenue = Flat or down
Business growth = Nowhere

You're more efficient at reaching a shrinking audience.

In other words, you're treading water with better form.

I see this constantly with health and wellness brands.

They come to us with reports showing "engagement is improving" while their finances tell a completely different story.

Efficiency metrics are internal. They tell you how well you're operating.

Absolute metrics are external. They tell you if the business is actually growing.

You need both. But you can't confuse one for the other.

A 5% click rate on 50,000 recipients is 2500 clicks. 
A 3.5% click rate on 100,000 sends is 3500 clicks.

The second scenario looks "worse" but drives more traffic.

So what do you actually do with this?

Stop celebrating efficiency in isolation.

Every time you review email performance, ask two questions:

1. Are our percentages healthy? (efficiency)
2. Are our absolutes growing? (scale)

If efficiency is up but absolutes are flat, you've optimised yourself into a corner.

Now, the fix doesn't usually come from more segmentation.

It's list growth. 
It's acquisition feeding retention. 
It's reactivating lapsed customers safely.

It's remembering that the goal isn't a prettier dashboard....

It's a bigger business.

Every time acquisition dips, health & wellness brands make the same mistake with their email/SMS list.

Acquisition costs go up. Traffic dips. Revenue slows down.

And the first thing everyone does...

"Let's send more emails. More SMS. Stack some promos. We need revenue NOW."

And look, it works. For a bit.

But here's what's actually happening behind the scenes.

You run aggressive promos. Customers stockpile. Especially in CPG.

Now their next purchase gets pushed way out. Your next campaigns tank because most of your revenue pool just stocked up. So you need an even bigger promo to hit the same number.

And it just keeps going.

I've literally watched brands tank their subscription MRR doing this. Running "emergency" campaigns that trained their own subscribers to cancel and wait for a better deal. 

They create their own death spiral.

Now, I'm not saying retention shouldn't generate revenue. Obviously, it should.

But your retention team can give you more than campaign revenue.

They can give you intelligence.

They see stuff your acquisition team simply can't:

- Which products actually drive second and third orders. 
- Which customer segments stick around vs. churn after one purchase. 
- Which ad channels bring in real buyers vs. discount hunters. 
- Etc.

That data should be feeding directly into your ad strategy, your product decisions, your offers. All of it.

When that loop works, you get a flywheel. Better acquisition feeds better retention feeds better acquisition.

When it doesn't, you get a brand that leans on email every time the top of funnel softens, until one day the list can't carry the weight either.

Retention can't fix an acquisition problem. But it can help diagnose one.
