1. Delegating tasks but not authority

❌ What founders do:
"Update the website" (gives task)
"But run every change by me first" (keeps control)

✅ What you should do:
"Own the website updates. You can change copy, images, and layout. Budget is $500/month for tools. Just keep me posted on major redesigns, and remember the goal is to X."

If they can't make decisions, you're still the bottleneck.

2. Taking work back at the first sign of struggle

❌ What founders do:
Team member struggles with client email
"Just send it to me, I'll handle it"
(Takes back the work)

✅ What you should do:
"What specifically are you stuck on?"
"Here's how I'd think about it..."
"Take another pass and show me"

Rescuing them = they never learn. You stay trapped forever.

3. Never teaching your thinking process

❌ What founders do:
"Here's what to do: Step 1, Step 2, Step 3"
They do it perfectly... once
Next time they need you again

Here's how to figure out if they're in the wrong seat or if they're the wrong person.

The GWC method. Three yes-or-no questions:

Gets It → Do they understand the role and how it impacts the business?
Wants It → Are they actually motivated to do this job?
Capacity → Do they have the skills and bandwidth to deliver?

If all three are yes, they're good. If even one is no, you have a problem.

I use this on every role. Combined with KPIs, it tells me instantly who's holding growth back.
