Every early-stage founder has the same nightmare. Your biggest customer visits, sees your entire "company" fits in a tiny room, and cancels.

That's exactly what Vineet Jain at Egnyte had to face when they were a 12-person startup.

One of their first 25 customers was a Fortune 100 company. The IT director wanted to fly out to Silicon Valley, tour the office, and see the data center.

Vineet was terrified. If this person walked in and saw how small they were, they'd cancel the contract on the spot.

So they had a choice. Fake it or own it.

They owned it. They walked the IT director through their security architecture. Showed him their SOC compliance. 

And then something shifted. 

Four co-founders, all from enterprise backgrounds, started talking to this IT director the way his own team would. Not pitching. Not selling. Just talking shop about uptime, failover, and data encryption.

The IT director stopped evaluating their size. He started evaluating their competence.

He flew home and bought more.

Here's what most early-stage founders get wrong about enterprise sales. You think the customer is asking "are you big enough?" They're not. 

They're asking "do you understand my world well enough that I can trust you with my problem?"

Those are completely different questions. And they require completely different preparation.

Egnyte is proof. That 12-person startup now does over $300M in revenue. 23,000 customers. 1,400 employees.

That growth didn't start when they got big. It started in that tiny room when an IT director realized these four people understood his problems better than vendors ten times their size.

When an enterprise buyer shows up at your door, they don't care how many desks you have. They care whether you can speak their language without blinking.

I interviewed a founder who turned his agency into an AI SaaS. $1M to $18M ARR in 9 months. The secret? 6 years of agency data trained the AI. 

Richard Hollingsworth (Fyxer) told me how he pulled this off. Here are my top takeaways:

1. He treated the agency as a data collection machine from day one. Every assistant had to log and describe every task they did. Most agency owners see their business as the end product. Richard saw it as training data for the real product.

2. Six years of those logs gave him something no AI startup could build from scratch. He knew exactly how people use executive assistants, what they actually ask for, and how good work looks. That data made his AI more accurate than anything built on top of a generic LLM.

3. They didn't launch until the AI beat 10 human assistants on accuracy. Not close. Beat them. If you're running a service business, you already have the benchmark sitting right in front of you: your own people.

4. They found their best customers by asking "who drowns in email?" Not tech workers. Real estate brokers, consultants, recruiters. People where more meetings = more money. The lesson: don't target people who are "into AI." Target people who hate the problem you're solving.

5. 95% of their revenue started as individual signups using work emails. They watched which companies had 5+ employees using the product, then called those companies. Your early users will tell you where the bigger deals are if you pay attention.

6. They weren't ready for what happened next. $1M to $5M in 3 months broke their support. Response times went from 5 minutes to 5 hours. Plan for what happens when growth actually works.

If you're running a service business right now, you're sitting on something most AI startups would kill for: real data about how real people do real work. 

That's the moat.

My top 7 takeaways from my chat with Adam Markowitz who built Drata from from zero to $100M ARR in 4 years (8,000+ customers):

1. Product-market fit shows in buyer urgency, not just signups. 

Adam's edtech startup took years to close the first 5 university customers. At Drata, they signed 100 customers in 6 weeks and 1,000 in the first year. Same founder, same co-founders, completely different level of pull. If you're having to convince people they have the problem, that's a signal.

2. Dogfood your product before selling it. 

Drata had 12 paying customers lined up and ready to go. They held the line. Nobody got access until the team used Drata to get their own SOC 2 certification first. It slowed them down in the short term. But it gave them instant credibility and proof the product actually worked under real conditions.

3. Validate with every stakeholder, not just buyers. 

Before writing a single line of code, Adam spoke with dozens of companies AND the auditors those companies were already working with. The feedback was so consistent they could see the same exact words repeated across every conversation. That made the initial product scope obvious.

4. Selling a vitamin versus a painkiller changes everything. 

Seven years in edtech taught Adam what a "nice-to-have" feels like. At Drata, customers were lining up because compliance wasn't optional. It was blocking their deals. If your product solves a problem buyers can afford to ignore, everything about your business gets harder.

5. Give before you take with strategic partners. 

Drata brought thousands of first-time customers to AWS Marketplace before asking for anything in return. They introduced companies who had never even heard of Marketplace. Within two years, Drata was a top 5 global ISV on AWS. The principle: lead with value for a long time before you try to extract it.

6. Work with people you've been in the trenches with. 

Adam brought back the same co-founders, engineers, and go-to-market team from his first startup. Seven years of working together meant no ramp-up time, no trust-building phase, no "getting to know you." They had rev ops and lead routing set up before they even had a public website. That muscle memory compressed months of execution into weeks.

7. Make your potential referrers more successful, not more threatened. 

Drata could have built audit services in-house. Instead, they helped auditors do their job faster. Those auditors started sending customers back. Today, two-thirds of pipeline comes through partners. Make the people closest to your buyer better at their job, and they sell for you.

The founders I'm talking to? They're not panicking.

I've spent 10 years interviewing over 470 SaaS founders. 

I've watched this exact panic cycle play out before. 

Cloud was going to kill everything. Then mobile. Then no-code.

This time it's AI.

And look, some SaaS will die. 

The kind where you wrap a thin UI around a database, charge $49/mo, and hope nobody notices there's no real moat. 

That version is done.

But here's what I'm not seeing anyone talk about.

The founders I'm speaking to right now are more excited than they've been in years. And they're moving in two directions.

Some are going deeper into complexity. Compliance. Procurement. Multi-stakeholder approvals. The messy stuff that doesn't get solved by a simple AI prompt. 

These founders aren't getting displaced by AI. They're embedding it to make their products 10x more powerful.

Others are going narrower. Micro-SaaS that goes absurdly deep in a niche. 

They know their customers' workflows better than the customers do. And they're using AI to build what would have taken a 20-person team three years ago.

The playbook has changed. The opportunity hasn't.

Think about it. Everything about building SaaS was designed around scarce resources. Engineering time. Capital. Go-to-market capacity. 

AI changes all of those constraints.

SaaS isn't dead. Lazy SaaS is.

And the founders who survive this won't be the ones who debated it on LinkedIn. They'll be the ones who were too busy building to notice.
