Project Management works with planning to manage WHAT WE CONTROL
• Focuses only on inward-facing work
• Uses 𝘢𝘯𝘢𝘭𝘺𝘴𝘪𝘴 to see what's happened in the past
• Uses Planning to orchestrate our own people and resources
• To deliver features

Product Management works with strategy to influence WHAT WE DON'T CONTROL:
• Client behavior
• Uses 𝘤𝘳𝘦𝘢𝘵𝘪𝘷𝘪𝘵𝘺 to imagine a different future 
• Design a set of strategic choices to compel clients to change what they do
• These successful changes achieve outcomes

The hard truth? 
The most perfectly-planned and executed projects mean nothing if they don't change how our customers behave

You always need both – Strategy AND Planning.
But don't confuse them, and never start with planning

Start by understanding whose behavior needs to change.

Gamma’s Genius Strategic Shift
Too many companies adopting AI tend to think in terms of binary, either/or options.

Either build expensive proprietary AI stacks, or connect to existing LLMs to bolt superficial AI functionality onto existing products.

Gamma discovered a third path. They built a genuine competitive moat by developing a sophisticated AI orchestration capability that no one thought could be a differentiator.

Gamma is proving you don’t have to be first-to-market or best-funded to succeed. 

You just need to make smarter strategic choices around AI integration while mastering the product-led growth basics of viral loops and community development.

Can competitors copy your best features? Yup. Who cares? Let them.

But can they replicate your entire ecosystem's interconnected success? Much harder.

Building an ecosystem requires fundamental business model and process changes most companies simply can't or won't make.

It's like trying to rebuild Amazon's delivery network in your garage. Theoretically possible, practically impossible.

While you're busy A/B testing features to optimize tiny gains, your smartest competitors are thinking differently, building enabling structures and processes, and striking key partnerships.

Which approach are you taking?

AI is making us mentally "obese," and nobody's talking about it. The closest parallel? Walking.

In some parts of America, you literally can't do anything without getting in a car. No walking. No biking. Just cars to go anywhere and do literally everything.

And it's turned America into a hotbed of obesity, triggering a nationwide health crisis.

And the same thing is happening in slow-motion with AI right now.

When we outsource every mental task to AI, from writing a simple email to brainstorming and creative thinking, we're creating mental "suburbs" where our brain cells start to shrivel and die from lack of use.

The solution isn't avoiding AI. It's being strategic and finding balance.

Figure out the places to use AI to "drive" to destinations that would waste your time. 

But make sure you're still taking regular mental "walks" and solving problems yourself.

Our brains, like our bodies, need regular exercise to stay strong.

How did Perplexity take on Google? It’s a strategy lesson that goes way beyond search.

When the category leader drifts from what made them successful and customer experience begins to go downhill, opportunities emerge for challengers to refocus on those customer needs.

The pattern repeats across industries:
* Netflix vs. Blockbuster (convenience vs rewind fees)
* Uber vs. Taxis (frictionless mobile app experience vs. unpredictable, rude, & dirty taxi rides)
* Airbnb vs. Hotels (unique vacation experiences vs soulless & standardized rooms)
* Substack vs. LinkedIn (genuine conversations & connections vs. algorithms that only favor advertisers)

The key is recognizing when the category leader has slipped for one core user group, and optimized for their business model over customer value.

• Identify the drift
• Focus on one problem for one key but forgotten
  user type
• Delight that user with clarity and speed
• Scale your advantage before the category leader responds

Failed founders obsessed with their product "Vision" spend more time perfecting their logo than understanding customer needs.

Here's a brutal quiz question that reveals if you're trapped in abstract product vision-thinking:
1. Can you name your 𝘁𝗼𝗽 𝗰𝘂𝘀𝘁𝗼𝗺𝗲𝗿 𝘀𝗲𝗴𝗺𝗲𝗻𝘁 and the 𝘀𝗽𝗲𝗰𝗶𝗳𝗶𝗰 𝗽𝗿𝗼𝗯𝗹𝗲𝗺 your product solves 𝘧𝘰𝘳 𝘵𝘩𝘦𝘮? 
2. Or do you only talk about why users 𝘴𝘩𝘰𝘶𝘭𝘥 want your product instead?

If you're struggling with the first part, you're doing product research to “validate,” not discover. 

You're looking for confirmation, not truth.

The most dangerous phrase in startups: 
"Users just don't understand our vision yet."

Atlassian’s $975 million acquisition of Loom happened not because of Loom’s original, official strategy. 

It happened because of the revealed strategy, overwhelmingly driven by user behavior.

Loom originally started as a set of connected developer tools. 

You could share chunks of code, do pull request reviews, really integrate collaboration for engineering teams. Video was one small part of it.

But what Atlassian ended up acquiring them for was solving the problem of meetings.

What Loom became, and what Atlassian acquired, was async video messaging updates. 

Now woven into the fabric of every Atlassian product, whether Jira, Confluence, or anything else, you can find a little video icon, record a short clip, and that gives context. You don’t have to be great at writing. You record a short Loom clip that travels with that work unit, giving people context without you having to be there.

That’s been hugely successful for Atlassian in its drive to build a suite of “connected workplace” tools.

What’s their “hero’s journey?”

In other words, you may not need to invest in another guru, course, or certification.

Invest your time refining the "story" that helps the right people understand the transformational value you, your products, and services provide.

That’s something AI won’t easily copy anytime soon.

As an architect and lead developer, I interfaced with various development, BA, UX teams in the US and Spain and business teams to understand and extract requirements for the design of architectures.  We built a new greenfield real time digital bank called Horizon Bank.  My work included architecture for mobile, online (browser), retail (B2C) and business banking (B2B) systems to their card, credit, savings, investment and mortgage products.  This work included features such as KYC, paperless initiatives, PCI-DSS and ISAR security standards.  I was a committee member for AI, security, SWIFT, Fiserv, virtual credit/debit cards, and everything related to digital banking.  I piloted and presented demos and lead meetings to c-level management.  I designed cloud agnostic systems, private, AWS and Azure.  Worked in SDLC & Agile, with UX teams to assist in wireframe designs for Angular & React apps.  My architecture designs included real time 3rd party API interfaces as follows: Fiserv (transfer now, bill pay), SWIFT, and ACH.  Integration with ThreatMetrix, Twilio, MuleSoft, Salesforce, ServiceNow, Tsys, Fidelity Inv, Microsoft Dynamics, IBM WebSphere, Akamai, Medallia, Tealium, LexisNexis, Liferay CMS, SigFig, Deluxe check, QuickBooks API, Snowflake, Netreveal, and APIgee.  Core languages were Nodejs, Python, Golang, C++, C#, .NET, & Java Springboot with Sql, Nosql, DataLakes,  and S3 document data storage, to hundreds API systems.  My deliverables were technical BRDs, PPT decks, functional & non-function, sequence diagrams, POC, and JSON/XML payloads.  I coded real time POCs using React/Redux/Material with Nodejs, C++ & Python for microservices using websockets for low latency.

I lead a team, both onshore and offshore, to conceive and develop a unified cloud agnostic PWA, SPA, multitenant, multilingual localization, real time CRM, POS, ERP and ecommerce system that interfaced to payment gateways.  This was deployed on AWS, Azure, and private servers.  Our greenfield project ran in three phases as described.  Using vague requirements, we used rapid prototype development under Agile methodologies with domain driven design with extreme flexibility using malleable work flow for business logic, as a way to discover and refine requirements in parallel to implementation and to do it below budget at high velocity.  We demonstrated and refined POC prototypes to stake holders, end clients and released betas rapidly.  SOA architecture included mixed microservices (Swagger based API), GraphQL, with Istio for Nodejs, Python, .NET and Java under Kubernetes.  React, React Native - Redux/Signals, Nextjs, Material Design & StyleX, TailwindCSS, SASS, with micro front end - for responsive design across desktop, tablet and smart phone devices.  I lead the requirements effort with BA, stake holders and UX teams. I also refined and reviewed wireframes and UX architecture.  I authored technical BRDs. Core technologies included real time backbone with event driven for real time performance. Database was mixed with SQL (Sequalize ORM), MongoDB (NoSQL), with Kafka, and streams.  Included proxy server using AWS Lambda serverless for OTA updates, real time monitoring of on-prem servers.  When in cloud, used Azure API Management and AWS API Gateway for security, load balancing and API organization.  DevOps and test-driven dev and Cypress, Chai, & Mocha.  Security was PCI, zero trust, OAuth2, & MFA.  Included fraud detection for underwriting, KYC and Ofoc based on AI/ML.

Solutions Architect & BA

ERP: Using the previous CRM & ePOS base, added an integrated ERP double entry accounting system for complex billing system with a very complex recursive inventory hierarchy.  This accounting system was real time where the UI updated in real time over websockets.  Included B2B and retail B2C.  Interface with Stripe payment gateway.  Developed customer portholes based on CDP, Quickbooks API, and complex vat & sales tax, and bank check OCR deposits. System was paperless, using native signature capture.  Created hierarchy system for IAM role-based user groups, categories, inventory and tax authorities.  Built ETL tool to transfer data from legacy systems.

Solutions Architect, BA & Tech Lead

ePOS/Ecommerce: Using the CRM milestone as a foundation, we expanded the system to include a retail ePOS system.  Developed the real time ecommerce to synchronization to websites with a custom CMS.  Developed complex POS features for customer and inventory look ups, tight coupling to device IO via Ethernet promiscuous mode for IoT in C++, to the cloud using Nodejs to device serial IO and data acquisition, and WiFi, Bluetooth scanner for automatic POS configuration. POS autoconfiguration also employed raw ethernet multicasting to measure latency for network topology shaping in real time.  Added sms, email receipts, invoicing, with quick lookup.  POS was coupled in real time to the chart of accounts, and purchase orders with signature capture at POS station.  Basket transfer between POS, ecommerce, and mobile devices.

Solutions Architect, BA & Teach Lead 

CRM: Built a foundation and framework of both frontend and backend component primitives for this enterprise system that would purposely reduce development time as complexity grew.  These primitives included authentication, session management, device management, real time bus using raw websockets, and C# SignalR for event processing to Kafka, responsive UI components, microservices scaffolding with Swagger, and Graph QL.  Business components developed were: user management, UI menu designer, docusign like component, communications turret for SMS (inbound / outbound routing), Sendgrid email and Twilio VoIP/SMS, Twilio IVR & Twilio Flex features with audio recording storage, Pivot tables, and PDF generators.  Deployed as a merchant system for sales and underwriting.  Interfaced to 3rd party EDI and Tsys services.

I lead an offshore team of 6 developers.  I authored various documents and prototyped complex cloud computing modules. I lead the team with daily scrum meetings, guided for task development and assisted with DevOps and remediating problems and challenges. Develop greenfield architecture with intensive hands-on coding. I authored documentation for their new cloud-based big data BI platform based on AWS and Azure (agnostic to run on either), Node.js, and MVC microservices (mixed Node, Go, .NET, J2EE Java, Python as well as microservices for legacy C++) along with Istio, Docker, Kubernetes, and API Gateway (Azure API management).  C++ and .NET support were to allow older brownfield code to temporarily be leveraged to shorten time to market.  My efforts covered security, infrastructure (IAC), pipelines, deployments, devops, to low level coding. All data such as raw ethernet to restful and real time transients were stored in massive data lakes (cloud big data).  In addition, I built a working POC by hand in JavaScript mixed with Angular 2/7, React Native (for Desktop, iOS and Android apps), Webix, TypeScript. D3, and jQuery. The system included the following: real time using socketio and websockets – with a SignalR POC. Everything was real time. Restful technologies used dependency injection with GraphQL, HAPI and Swagger. The system featured a dashboard designer for drag and drop of real time widgets. Screen recording and playback with heatmap of real time UI analytics. Included were features such as real time sharing and collaboration, chat, toast notifications via push technology, forced UI logouts via push, a comprehensive pivot table where processing was split between the frontend and backend to handle millions of rows. Service workers coupled with HTML5 local storage technologies were included to handle 'offline always' as well as web workers to allow the UI to be more responsive.

Lead Software Engineer

Solutions Architect with a focus on domain driven design - Develop architecture for Kantar Media located at World Trade Center. I authored documentation on building their new cloud-based platform based on AWS & Azure, Node.js, and microservices. In addition, I built their working POC by hand in JavaScript mixed with Angular, Webix, and jQuery. The system included the following: real time using socketio and websockets. Everything was real time. Restful technologies used dependency injection with HAPI and Swagger. The system featured a dashboard designer for drag and drop of real time widgets. Screen recording and playback with heatmap of UI analytics. Included were features such as real time sharing and collaboration, chat, toast notifications via push technology, forced UI logouts via push, a comprehensive pivot table where processing was split between the frontend and backend to handle millions of row. Service workers coupled with HTML5 local storage technologies were included to handle 'offline always' as well as web workers to allow the UI to be more responsive. No third-party libraries were used - not even for features such as collaboration, chat or screen share. Some other details include OAuth for authentication and session management, TypeScript mixed with JavaScript, entire server side was stateless, partial responsive design, fully SPA, customized a complex access control system and included a custom resource management system that would throttle traffic and compute resources based on user or group SLA. This entire POC took 240 man-hours to implement.  Did several presentations to CXO management, as well as traveled to other company locations to present and teach for knowledge transfer and handoff.  Worked with offshore resources and team members, developed hundreds of pages of architecture documentation, reviewed nearly a thousand use cases and created project estimates, and evaluated products such as IRI WorldWide BI and analytics tools.

Designed and built a cluster of 12 servers for AI research to include machine learning and deep learning. I specified the hardware as 12 rack-mount servers, parallel NVIDIA GPUs, terra bytes of storage, under i7 based mother boards, with a LAN based on fiber optics.  We built the servers, compiled Linux kernel with customization, optimized driver source, installed final OS.  Configured system with Tensorflow, Theano, Keras, Anaconda, Cudnn, and Cuda for parallel GPU support.  Once the system was operational, various POC were developed from machine vision, fraud detection, speech recognition, chat bots, source code refactoring engines, to  text based various generative applications.  Applications researched were focused on e-commerce, retail, banking, manufacturing, accounting, education, and finance.  This project was part time, our team was 4 teenage youths, a retired school teacher and myself. Only the youths were paid.

As a senior software engineer, I worked on the IBM Bluemix product.  Like most of our team, I was remote.  As a SME (subject matter expert) with Node.js and React, I focused on refactoring code.  Joined daily video conference stand ups under their agile process.  I took on various feature enhancements to the Bluemix product.  Fixed and enhanced implementations of their buckets object, worked on IMS adapter object, and did refactoring to their object storage system.  Converted and refactored code from promises and callback sections to Async/await patterns.  Also. Worked on several sections of their front-end UI code in React.  My work focused on client side, admin and devops facing tools including softlayer.  Specifically, I worked on Restful services embedded in microservices for both frontend and backend sections of the project.  Used tools such as softlayer, github, MS Visual Code, Blue Pages, various testing utilities, NPM, NVM, Chrome debugging tools, various VPN tools for tunneling, VirtualBox, CleverSafe and code coverage scripts.

As a senior software engineer, team lead and architect, in a high paced startup environment - I was part of an ecommerce project to develop a new system similar to Chegg for students.  My main task was to focus on the restful microservices API – from concept to production.  This system, www.BartleBy.com - cataloged millions of ISBN books, content with questions and answers for paid student study guides.  I was involved in the infrastructure of AWS to the architecture and coding.  Pipelines included Shippable, Docker and Bitbucket to push development to AWS.  Many features of AWS were used, from AWS Lambda, MySQL, API gateway, domain, S3, Analytics, EC2 and many more.  All of these AWS features were used to support our project based on Node.js microservices with Kafka.  Using Node.js for the backend and React for the front end – we integrated Recurly and SailThru as a comprehensive system that allowed students to signup and register, safely store credit card details, and receive automated emails as needed.  Our MVP (minimum viable product) used restful services developed as microservices using Node.js.  Node.js was used with oauth authentications with password encryption, Hapi with Swagger for rest, with custom microservices containers while the responsive UI was mostly React.  The project management environment was Agile with daily standups and I was part of Agile planning team.  Tools used were Jira, Git, Confluence, and Jenkins.  Included test driven development with Mocha and Chai.  Interfaced with UX team, management and offshore developers.  I was part of the team from inception to going live in five month.

As a senior software developer and team lead, I assisted the team with various feature enhancements and bug fixes to several of their websites.  My development focused on desktop apps and various sites used for mobile apps.  The technologies we developed in were Node.js, Angular, Handlebars, Bootstrap, JQuery, and Java.  I introduced Lowe's to various architectural fixes including the use of Node.js microservices. For increased team velocity, I developed special simulators using Swagger and Hapi to allow restful development of the frontend before the backend team was finished.  Created better code coverage and testing concepts to reduce code and development time for their testing team. Implemented refactoring to reduce lines of code using unique design patterns.  The project management environment was Agile with daily standups and I was part of Agile planning, and pointing.   Tools used included Jira, Git, Docker, Grunt, and Jenkins. I was commissioned by Lilly to design a Node.js architecture based on Heroku for their new medical clinical trials Cue project.  This project coupled real time messaging with big data based on NoSQL. The main focus of this new architecture was application agnostic micro services based on Node.js under Heroku.  The Heroku installation was a private deployment within Lilly IT infrastructure.  Under rapid prototype development, I delivered working proof of concept components based on desktop and mobile design with Angular 2.0 and a custom client side JavaScript frameworks that took advantage of complex HTML5 technologies.  Extracted business logic and saved refactored code from previous Lilly projects for use of the new Cue project.  Also included client side caching, and content pre-fetch. Developed tools, frameworks, documentation, and examples for software engineers to expand features in a CI/CD environment with Github, Jenkins, and Jira.  Used various Heroku technologies as well Kafka for reactive programming and inter-process communications and Redis for server side caching.  The transport layer was a mixture of HAPI-SWAGGER based restful service mixed with real time socket.io.  Swagger use also included API documentation and discovery.  Authentication was 0Auth with a custom session management method.  I developed standard Chi and Mocha based testing code was well as custom test services that tested live production code base.  Interfaced with the director levels at Lilly as well as agency account representatives and teams.  Interviewed, hired & trained many developers to join the team.

I was commissioned by Macy’s to design IoT architectures based on Node.js for their new stores infrastructure. Under rapid prototype development, I delivered working POC projects based on single page / mobile design with Backbone, Angular and custom client side JavaScript frameworks that took advantage of complex HTML5 technologies. Devices were expected to operate with high latency or no connectivity, as in Google’s Offline First initiative.  This included client side DB caching, content pre-fetch, and off line authentication with HTML5 localstorage encryption.
