My first turnaround almost broke me.

I was just over 30, full of ambition, convinced that if I just worked harder, I could fix anything.

Result: Decreased workers' attrition from 25% to 8% within months. Employee engagement improved 22 percentage points in Eastern Europe. Season 2018 sdtafed fully. YoY productivity and OEE targets over-achieved for first time in Eastern Europe.

Supply Chain Centralization (2014-2016)
Situation: Major organizational restructuring — centralizing Supply Chain operations across EMEA. Experienced plant managers losing power. Strong resistance, lack of trust, leadership vacuum.
Action: Deployed as embedded change agent. Bridged gaps between central leadership and local plant management. Ensured functioning of new structure during transition.
Result: New centralized organization successfully established and operational. Achieved strategic targets for product delivery at improving cost. New SC organization gained trust and demonstrated advanced capabilities.

HR Director Industrial Operations EMEA (from 2019 - Europe)

Commercial Organization Turnaround
Situation: Dysfunctional commercial organization with toxic culture, chronic underperformance, consistent losses. Managing Director terminated in week two of my arrival.

I've deployed all of them. Different countries. Different sectors. Results were always the same.

People answer based on who they wish they were. Not who they are.

The only accurate diagnostic I've ever run didn't involve paperwork.

It was a simulation. I watched a leadership team fight over a fake budget.

Ninety minutes of pressure told me everything: 
Who dominates. Who shuts down. Who gambles. Who freezes.

No test or survey ever comes close.

If you want to know how your team really works, stop handing out forms.

Put them in a real situation. Watch what happens.

Stop measuring what's easy. Start measuring what matters.

Three CEOs in a row told me the same thing:

We need to restructure.

Two of them didn't need restructuring at all.

Cutting up an org chart is a crowd pleaser. It looks bold. It feels like action.

But here's what really happens. Restructuring becomes a substitute for the hard choices no one wants to face. The leader who needs to go, but no one will say it out loud. The strategy that isn't working, but still soaks up time and money.

Instead, everyone gets busy redrawing boxes.

It's expensive theater. The same people keep doing the same things, just with new job titles and reporting lines. The real issues stay untouched.

So before you start moving boxes around, ask yourself:

What decision am I avoiding by launching a restructure?

Figure that out first. You might not need a new org chart at all.

The hardest job I ever had wasn't the turnaround.

It was what came after.

Manufacturing business, deep in trouble. It needed a reset, and we gave it one. Turned things around. Brought the company back to life.

Then the parent company dropped the next task: "Now keep it running."

I lasted 8 months. Not because I failed, but because I was bored out of my mind.

Building is one thing. Maintaining is another.

Some people are wired for steady-state. For stable operations. For the rhythms of routine.

That's not me.

You have to know what you're built for. Not just to prove you can hang on, but to focus where you make the most impact.

I'm built for the mess. Not the maintenance.

Team building is HR's polite way of avoiding the real conversation.

A CEO once told me: "The team isn't working. Let's do an offsite."

We did the offsite. Escape room. Dinner. Drinks.

Monday morning, same dysfunction.

Because the problem wasn't that they didn't like each other.
The problem was how they made decisions together — and nobody wanted to name it.

Team building that entertains is easy.
Team building that reveals is uncomfortable.

Guess which one gets budget approval?

A factory was bleeding money.

Everyone expected layoffs.

I started with something different.

I asked the shift supervisors what they'd do if they ran the place.

The answers were sharper than anything the leadership team had cooked up.

No management speak. No theory.

They named the broken machines, the wasted steps, and the dumb rules that slowed down every shift.

They didn't need a consultant or a strategy deck.

They needed someone to ask, listen, and act.

The people closest to the work had been watching the real problems for years. Nobody had bothered to ask.

The turnaround kicked off the day leadership stopped pretending they had all the answers.

You want a transformation? 

Before you start buying frameworks and hiring experts, try something radical.

Ask the people staring at the mess every day how they'd fix it.

Then actually listen.

The fastest turnaround I ever led? It took just 90 days.

Not because I had a smarter plan. 
Not because I was a genius.

It was fast because the hard part was already done. The previous leader had diagnosed everything that was broken. He spelled out exactly what needed to change.

But he couldn't pull the trigger.

When I showed up, his summary was right there: 
A file on his desk called, "What we need to do but won't."

He knew. His team knew. They all knew. 

My job wasn't insight. It was permission.

Organizations don't always need a new strategy. 
Sometimes, they just need someone who's ready to do the obvious work.

Execution, not ideas, is often what's missing.

A factory supervisor once cornered me with a simple question.

"Why do you HR people always start with the org chart?"

I didn't have a good answer.

He looked me dead in the eye.

"I've worked here 18 years. I've seen 6 org charts. Same problems every time. Different boxes."

He was right.

Org charts are HR's favorite way to look busy. We shuffle boxes. We invent new department names. We promise "synergies."

But we avoid the hard conversation.

The only question that matters:
Do you have the right people in these seats? Yes or no.

If yes, the org chart barely matters.
If no, no chart in the world will save you.

Stop fussing with the boxes. Start fixing the team.

A plant director once asked me to "fix" his underperformers.

I asked one question: When did you last give them honest feedback?

Silence.

Here's the real problem.

Most "performance issues" aren't about skills or attitude. They're about leaders dodging hard conversations. They avoid feedback for years, then expect HR to clean up the mess. 

Nobody's surprised when the whole system starts to creak.

The employee isn't suddenly useless. They've just never been told the truth.

If you haven't had the conversation yourself, don't call it a performance issue.

Call it what it is: avoidance.

The best assessment I ever saw wasn't an assessment.

I used to roll my eyes at gamified anything. Always felt like a gimmick.

Then I watched a senior leadership team dive into a business simulation.

No assigned roles. No scripts. No "correct" answers.

Within an hour, everything flipped:

- The quiet one? Turned into the team's strategist. 
- The confident one? Tanked the business with reckless bets. 
- The supposed collaborator? Bulldozed every conversation.

They stopped performing. They just played.

That's when the real dynamics showed up.

You want to know how someone leads? 
Stop calling it an assessment.

Let them forget they're being watched. 
And see who actually shows up.

Unpopular opinion: Most HR best practices make crisis worse, not better.

Here's why.

Annual performance reviews? They move at the speed of molasses. In a turnaround, you need real feedback in days, not in a year.
Competency frameworks? Too slow. I'm looking for people who can deliver right now, not check boxes.
Engagement surveys? Forget it. People want action, not another survey.

Every time I enter a company in trouble, my first question is simple,
Which HR processes are you running because someone told you to, not because they work?

We cut half of them on day one.

Suddenly, leaders have energy again. Teams focus on what matters.

What actually gets results in a crisis?
- Right people in the right roles
- Clear expectations
- Fast decisions

Everything else is just window dressing.

If you're stuck in chaos, try removing instead of adding.

We ran an engagement survey. The results came back brutal. 
The CEO's first response: "Can we adjust the questions for next year?"

That right there is the difference.

Organizations that want to improve ask, "What do we do with this?"

Organizations that want to look good ask, "How do we explain this?"

It's not the survey that's broken. It's the instinct to flinch at bad news.

If you're not ready to act on the truth, don't ask for it.

A leadership team spent three months debating a senior hire.

In the end, they picked the safest candidate, someone exactly like them.

Here's what most leaders won't admit, even to themselves.

Hiring decisions expose what you actually value, not what you claim to value.

Every time someone gets labeled a "culture fit," take a closer look. Sometimes it's alignment. More often, it's just comfort.

You can paste values on the wall and talk about innovation, but the real test is in the room when a decision needs to be made.

Your hires are your culture.

Look at your last five. What did you really optimize for?

Be honest. That's the only way things change.

If anyone had told the version of me ten years ago that I’d end up training people to be better speakers, I would have laughed out loud.

During my bank’s associate programme, I failed public speaking.
Big time.

I wilted under people’s gaze.
I nervously giggled.
I swayed on the spot (without realising it).
I couldn’t look anyone — not even the camera — in the eye.

Yet now, I speak on big stages.
I work rooms comfortably.
I enjoy it.

And here’s the part most people don’t expect:
I didn’t learn this through public speaking programmes.

Through sport, yoga, books — and a lot of self-practice.

Sometimes it’s visualisation.
Sometimes it’s posture.
Sometimes it’s something as simple as a slim mic stand to help you feel grounded (I hate podiums — they block connection).

The biggest shift for me wasn’t technical.
It was philosophical.

I stopped asking:
“Do I look confident?”

And started asking:
“How can I be generous to this audience?”

Make them laugh.
Help them learn.
Give them space to do their own thinking.

That’s why it felt right to kick off my first workday back in Singapore running for Juliana Chan, PhD and Find Your Superpower 🚀  Community, using executive improv to help people step into their main character energy for 2026.

Watching people surprise themselves — with their voice, their presence, and their ability to think on their feet, reminded me why I teach this way.

Something in me had to end for something new to begin.

That was the real insight I got from taking two weeks away from Singapore.

Not a new strategy.
Not a business idea.
An ending.

In Singapore, I rush my meals.
Eat fast. Move on.
Food feels like a transaction — something to get through so I can get back to “important” things.

In Greece, especially in Chania, people sit.
They linger.
They enjoy their own company.
They don’t apologise for slow food, long meals, or a digestive after dinner.

And my nervous system noticed.

I slept better.
I walked more.
I didn’t feel constantly switched on.

What had to go wasn’t my ambition or my work ethic.

It was the part of me that:
•	equates busyness with value
•	rushes rest like it’s an inconvenience
•	treats regulation as a reward instead of a requirement

This wasn’t some fantasy escape.

The calls still came in.
The messages still pinged.
So I had to set boundaries around when I was available — and when I wasn’t.

And here’s the part people don’t say out loud:

By day 10, I was ready to go home.

Not because the trip failed.
But because rest doesn’t mean disappearing from your life.

It means learning what no longer gets to come with you.

Going into 2026, I’m leaving behind the version of me who thinks slowing down is optional.

Leaving the rat race isn’t scary.
Losing institutional protection is.

That protection also defined the edges of my world — in ways I couldn’t see until I stepped outside it.

I was having coffee recently with my former boss, catching up on what I’d been up to since I left banking.

He’s moved on to other banks since we both left our old organisation.

At one point, he looked at me over his cup and said:

“We never really utilised your talent when you were at the bank. It’s a shame.”

I paused.

This was someone who had given me opportunities I could only have dreamed of at the time, so I told him the truth.

“Honestly, I didn’t know I had those talents either.”

When I was in banking, my world was small and well-defined. I had a routine, a role, a language. Markets.

I rarely ventured outside it, and the idea of learning something new felt like work.

Then I left.

Suddenly, I had time and headspace.

It started with dance in Argentina, then improv in New York.

Improv felt like dance — but with words. Storytelling became a contained way to explore vulnerability.

None of this was visible to me when I was inside the institution. Not because the bank failed me, but because systems are designed to reward what they already recognise.

Distance changed what I could see — about the world, and about myself.

What do you suspect your current environment isn’t asking for yet?

Most people walk into meetings, presentations, or leadership conversations with one assumption:

Everyone is waiting for me to mess up.

So they over-prepare.
Second-guess themselves.
Stay polite instead of present.

But what I see — again and again — is that this belief is wrong.

Recently, I ran an improv-based leadership session with a Randstad team.

On the surface, it looked like play.
Simple exercises. No scripts. No slides to hide behind.

What was really happening was more interesting.

People were practising how to listen under pressure, instead of waiting for their turn.
They were learning how to support each other in real time, rather than competing for airtime.
They were experiencing what it feels like to speak without needing to be perfect first.

The moment that gives me the most satisfaction is always the same.

When people surprise themselves.

They realise it’s okay if something doesn’t quite land.
It’s okay to laugh — at themselves, and with each other.
It’s okay if things don’t go exactly to plan.

Because most people in the room are actually rooting for them to succeed.

And when that shift happens, confidence changes.

Not because people learned what to say.
But because they learned they could trust themselves — and the room.

And when you see this shift happen at the individual level, you start noticing a bigger pattern across teams and organisations.

This is the gap I see in many high-performing organisations:

Smart people.
Capable leaders.
Strong intentions.

But under pressure, listening drops, presence tightens, and collaboration becomes cautious.

Creating safe-to-fail environments — where teams can rehearse for real-world pressure — changes that faster than another framework ever will.

Because people don’t perform better when they’re less human.
They perform better when they feel safe enough to show up fully.

Where do you notice this show up most for you — meetings, presentations, or team discussions?

Most people don’t change careers because they’re afraid of making the wrong move.

Ten years ago, I was afraid of making no move at all.

In 2016, I left a banking career I’d been in since university.
Not because I had a clear plan — but because staying had started to feel dishonest.

So I made myself a deal:

For one year, I would stop worrying about where this was going.
No five-year plan.
No reinvention narrative.
Just paying attention.

It didn’t look dramatic from the outside.
But it changed everything that followed.

It’s now 2026.

I’m back in Singapore, but my work is unrecognisable from my corporate life.
I don’t live in spreadsheets anymore.
I work across leadership, storytelling, and yes — comedy.

Here’s what I wish someone had told me back then:

You don’t need certainty to begin.
You need the courage to admit when the life that looks “fine” no longer fits.

If you’re quietly questioning your path —
not burned out, not broken, just restless —

you’re not late.
You’re early in a different chapter.

And if my role in this story is anything,
it’s to show you that one honest year can change the next ten.

•	Starting a difficult conversation

After studying hundreds of story openings (on stage and in boardrooms), here are seven hooks that consistently work — in order of effectiveness:


1. Name the room

“This is for leaders who…”

Relevance comes first. When people hear themselves, they feel seen. When they feel seen, they listen.


2. Name the struggle

“If you’ve ever felt stuck trying to…”

This isn’t persuasion. It’s resonance.


3. Lead with a shocking statistic

“Most people decide whether to trust a speaker in the first 30 seconds.”

A strong stat creates urgency and authority. It signals: this matters.


4. “Did you know…?”

Lead with a surprising fact or insight.

Curiosity is a biological reflex — once triggered, people lean in.


5. “What if…?”

Invite your listener into a possibility.

It turns information into imagination. And imagination beats slides every time.


6. Start in the middle of a story

“I was halfway through my Q3 results when our CEO stood up, grabbed his coffee, and walked straight out of the room.”

Tension creates pull. People stay to find out what happens next.


7. Share a secret

“They don’t tell you this, but…”

Insider language creates intrigue — and lands best once trust is earned.


Here’s the part most people miss:

A good hook isn’t about being clever.
It’s about signalling value upfront.

Every great hook makes a silent promise:

Something meaningful is about to happen for you.

That’s true in stories.
That’s true in presentations.
That’s true when you open your mouth in a meeting.

Don’t assume attention is given.
In any room, it has to be earned.
