Starting this year by reviving my YouTube channel with long-form content.

In this 20-minute guide, I’ll walk you through how keyword research tools are making you blind (link to complete video in the comments).

Your content strategy shouldn't start with keyword research tools.

That's a 2006 approach and simply doesn't work!

We'll touch upon what keyword tools can tell you:
⭕ How many times a keyword is searched
⭕ Related keywords around a parent topic
⭕ Historical volume trends

Useful? Sure.

But we'll also uncover keyword tools can’t help with:
✅ How much of that search volume is actually your ICP
✅ Which topics map to real pains across different stages of the buyer journey
✅ Whether a topic is growing or dying (future demand vs. past demand)

The real solution is to do customer research before keyword research.

Because tools can surface demand, but they can’t tell you if it’s your demand.

The trap most teams fall into:

“You sell email marketing software… so target every keyword with ‘email marketing’ in it… and publish 100 pages/month.”

The reality might look like this:
👉 Only 10% of that search TAM matches your ICP
👉 Your customers’ biggest pains might not even include the phrase “email marketing”
👉 New topics could be pulling attention right now that tools won’t show yet

Key takeaway: tools should support your content strategy, not dictate it.

If you want B2B content that wins, start with customers, not keywords.

It’s been a month and a half since I joined Modash, and god I can’t tell you how fun the in-house life is compared to an agency.

Maybe I’m biased because for years I’ve either been in agencies full-time or doing consulting.

I’ve never really been an in-house strategist

(had one gig for ~4 months back in 2021, but that turned into a consulting project afterwards, so that doesn’t count either).

But man… this has been so fun.

The role feels way more autonomous, flexible, and efficient.

➜ No unnecessary meetings to ramble on stuff
➜ No unnecessary pressure to complete every project
➜ No justification for every little thing you’re working on
➜ And most importantly: execution speed like nothing else

As long as we’re driving things forward, shipping daily, and being measured on impact, it’s all good.

A few real examples from my time here so far:

✅ 1) Content audit project
I thought we were going to audit the entire site first (traditional method), then start implementation. Instead, we just picked the highest-impact pieces, updated those, and paused/abandoned the rest for now.

✅ 2) Meetings have dropped hard
I went from 5–7 meetings/week to 1–2/week. Mostly just a single 1:1 with Ryan. More time to focus. More time to actually get things done.

✅ 3) Super hands-on, minimal dependencies
Design team is busy? Cool, we’ll get wireframes ready, work with existing components, and ship what we can right now. We can always polish after.

✅ 4) Execution speed is amaaazing!
We’re literally planning, researching, and publishing content multiple times in a single week. And sometimes that whole loop happens in a single day. Crazy.

In short, all of it is absolute bonkers. Loving every part of it, let's see how

It’s still my first few weeks at Modash as their discoverability lead.

I’m slowly moving toward an organic growth strategy, and of course, I’m going through the usual onboarding docs.

But the most useful “documentation” so far?

Sales calls.

I’ve been listening to recordings of reps demoing the product, handling objections, and reacting to real customer questions.

And it’s wild how much signal is just… sitting in there.

Not fluffy persona stuff, real, usable context:
➜ the exact words prospects use for their pain
➜ the objections that come up on every call
➜ the moment in the demo where they lean in
➜ what confuses them vs. what clicks instantly
➜ which features make their eyes light up
➜  what they’re actually trying to solve 

I listened to a few calls, wrote down questions, then pinged the rep on Slack and booked 30 minutes.

That one conversation, with prepared questions, gave me more clarity on the product + ICP than all the documentation combined.

Because reps have something most teams don’t: pattern recognition.

They’ve heard the same frustrations 100 times. They know the real pain points, the real “aha” moments, and the real reasons deals stall.

And if you’re in content/SEO/organic growth and you’re not extracting that…
You’re leaving opportunity on the table.

Your starting point for an organic content strategy isn’t a keyword research tool.

It’s talking to the people who talk to customers.

I just wrapped week 1 leading Discoverability at Modash.

And I’m going to document the journey as I go (call it a mini professional vlog, if that’s a thing).

Here’s how week 1 actually went:

Week 1 wasn’t execution. It was absorption.

A lot of it.

I went through a ton of documentation to understand the fundamentals:
✅ The pillars of the business
✅ The product (and the product experience)
✅ The customers (and their real pain points)
✅ The company: values, mission, and where we’re trying to be in 2–3 years

There’s no shortcut here.

You need enough depth that you can speak the same language as leadership:

→ Philosophy
→ Tradeoffs
→ What “good” looks like
→ What we’re optimizing for (and what we’re not)
→ And you don’t get that from Notion pages alone.

So I talked to people. A lot.

Meetings, interviews, asking annoying questions, connecting dots:
→ How teams integrate
→ Who owns what
→ What resources exist
→ What’s been tried before
→ What worked
→ What didn’t

And yes… my SEO brain kept whispering ideas.

It’s impossible to fully turn that off.

But jumping into keyword research or content strategy in week 1 is usually a terrible idea.

Because if you don’t understand the business + customer context first, you end up building, the wrong strategy, for the wrong outcomes, with the wrong assumptions

So my focus was simple: Learn first. Let the mind wander, but don’t rush to ship.

Here’s what you need to do instead.

Segment your plan into 3 buckets:

✅ Stuff that you “should do”.
(these are general best practices)

✅ Stuff that “drives impact”
(based on what your ultimate objective is)

✅ Stuff that you “can do”
(tied to the resources you have access to)

If you think about it, the “should” part isn’t as complicated as the “can” part.

👉All SEOs know they have to create content
👉All SEOs understand the significance of link-building
👉All SEOs want to prioritize technical optimization on the site

But those who can take action on the impactful elements will win.

I’m not trying to call anyone out.

But most “SEO predictions” posts from so-called experts are useless.

Typically their predictions fall into 2 buckets:
1) Either they are so generic you’d expect them to be true by default
2) Or they’re flat out wrong

The generic ones usually sound like:
🙃 AI search will grow
🙃 Conversational AI will keep gaining momentum
🙃 Things will “continue to evolve”

None of those are real insight. It’s just stating the obvious in a fancy way.

The second bucket is people making bold claims to sound clever, grab attention, or be controversial… without caring what percentage of their predictions actually end up being right.

Because when the time comes, no one remembers, no one checks, and as a result, no one holds them accountable.

And what’s even rarer? Someone doing a real retrospect of their predictions.

Very few people in the industry will publish:
➜ what they predicted last year
➜ what they got right
➜ what they got wrong

There are a few OGs who do this transparently, year after year (a lot of respect for them).

Most others are just shipping predictions as content.

And honestly, many predictions are useless anyway.

Even when they’re true, you can’t do much with them.

Here’s what I think:
✅ Pay attention to the big things.
✅ Follow the OGs who keep themselves accountable (and admit when they were wrong)
✅ Then react as changes actually happen (and expect a lot of changes every year).

A couple of weeks ago, I saw a LinkedIn post from a woman who said she turned down an internship offer because “time is money.”

That mindset makes no sense to me.

The first role I ever worked in was unpaid.

I spent a few months learning, doing grunt work, and figuring things out, but that experience became the foundation for everything I’ve built since.

Here’s a truth people don’t like to hear: time is not inherently money.

Time only becomes money when you already know how to generate income with your skills.

If you’re early in your career and not yet producing revenue or real value, your time isn’t worth much, yet.

The good news is that you can make your time worth thousands of dollars if you’re willing to learn, stack skills, and put in the work.

Working for free is not the problem.

Working for free for the wrong people is.

If you’re learning, being exposed to real challenges, and getting mentorship, that’s not exploitation, that’s opportunity.

You’re simply trading time for experience instead of money, which is often necessary at the beginning of a career.

On the other hand, if you’re doing busywork, receiving no guidance, and learning nothing, then yes, that’s a waste of time.

Let’s also be honest: most interns don’t provide immediate value to a company. 

The company is usually the one spending time, money, and resources training you.

In many cases, they’re losing money so you can gain experience you’ll likely use somewhere else later.

That’s not you providing free labor, that’s them investing in you and taking on risk.

You can’t be emotional about this if you genuinely want to build a strong career. 

You have to think objectively: am I getting more value, or am I delivering more value?

Later in your career, when you have experience, a reputation, and proven results, you absolutely should not be doing free work.

You should be charging thousands.

But at the start, refusing opportunities unless the conditions perfectly suit you is pure delusion if your goal is to build something meaningful.

In my opinion, turning down opportunities purely out of ego is a mistake.

If an unpaid role gets you closer to where real work happens, take it.

You’re not being underpaid, you’re being trained on someone else’s time.

And that is rarely a bad trade.

Here’s the real answer: AI won’t determine your success.

Your process will.

What the data says (not vibes)

Ahrefs analyzed 600,000 pages to see whether AI content is punished, rewarded, or ignored.

Their finding: no clear relationship between “how AI-written” a page is and how well it ranks.

Also: pure AI content can rank ocassionally, but it’s rare at the very top spot.

Semrush looked at 20,000 URLs and found AI content performs almost the same as human-written content in search.

Here's what this means:
✅ AI content isn’t “inherently low-quality.”
 ✅ Google isn’t automatically “penalizing AI.”
 ❌ AI isn’t a cheat code either.

What I’ve seen in client work

We’ve shipped AI-assisted content for large companies that’s still compounding, growing week over week, 18 months later.

So no, “AI content can’t rank” is not a serious statement anymore.

What actually fails (and why people hate AI content)

One-click AI content.

No effort. No guardrails. No positioning. No editing. No original input.

That stuff doesn’t just underperform, it’s obvious.

And it’s why people confuse “AI” with “bad.”

The rule I use: AI is fine. “Unsupervised AI” is the problem.

If you want AI content to perform, you need constraints.

Here are the guardrails that matter:

➜ Messaging + positioning first (AI can’t invent a market angle you don’t have)
➜ SERP intent mapped (what Google is rewarding right now)
➜ Real expertise injected (examples, decisions, tradeoffs, opinions)
➜ Editorial pass like it’s human-written (structure, clarity, specificity)
➜ Original elements (screenshots, frameworks, data, process, templates)
➜ Internal linking + topical coverage (don’t publish orphan pages)
➜ Fact-checking + claim discipline (AI loves confident nonsense)

The question isn’t “AI vs human.”

It’s: “Are we shipping commodity content… or differentiated content?”

AI can help you ship faster.

But it won’t help you win if you’re publishing the same generic page everyone else is.

Most SEOs obsess over tactics.

Keywords. Backlinks. Tools. But the real edge isn’t any of that.

It’s the mental models you use to diagnose problems and design strategy.

There are 4 conceptual models I think every organic growth strategist should command.

✅ 1) Correlation ≠ causation
Just because something changed while you were doing SEO work doesn’t mean it changed because of it.

Traffic goes up while you’re building backlinks?

Could be your work. Could be seasonality. Could be demand. Could be something else entirely.

If you want to be sure, you need to separate variables.

One simple check: look at a small sample of untouched pages.
If they show the same trend, your “win” might not be your win.

This fallacy is how people misdiagnose performance and scale the wrong things.

✅ 2) The map is not the territory
Your beautifully organized strategy doc is not reality.

Execution hits differently:
	•	your forecasts may be too aggressive
	•	link building pace may be slower than planned
	•	engineering tickets might get deprioritized
	•	priorities shift mid-quarter

Frameworks help. Direction matters.

But plan while expecting friction, not perfection.

✅ 3) First principles thinking
Break problems down to what’s actually true, not what everyone else is doing.

Instead of: “Which keywords should we rank for?”
Start with:
	•	what job is the user trying to get done?
	•	what’s the easiest way to solve it?
	•	what information do they actually need (vs fluff)?

I like building strategy from fundamentals, not from copying competitor playbooks.

✅ 4) Inversion thinking
Instead of asking: “How do we grow traffic?”

Flip it: “Why might we be losing traffic?”

Now you can stack-rank likely causes:
	•	content decay
	•	cannibalization
	•	drop in search demand

This forces you to confront friction points that quietly block growth.

In my career, the people with the highest potential as strategists weren’t the best at tactics.

They were the best at how they thought.

Anyone can do keyword research.
Anyone can build links.
Anyone can manage programs.

But designing SEO like an architect is what makes a strategist valuable.

I used to believe SEO only makes sense after product-market fit.

Then I started seeing early-stage startups, pre-PMF, actually succeed with search.

It forced me to revisit my own assumptions.

Here’s what I realized: you can start SEO before PMF, but it’s a different sport. 

Two things have to change compared to how a Series C/D company runs SEO.

 ✅ First: intensity has to be controlled.

Pre-PMF, you don’t go all in on day one because your product is still a leaking bucket.

You’re still figuring out who the right persona is
Who converts with the lowest churn
Who ends up with the highest LTV
And what your messaging and positioning should even be.

In some cases, you’re still shaping core features.

So if you slam the gas and drive a ton of traffic, you’re basically pouring water into a bucket full of holes.

The better move is to start slow and exploratory.

I’d begin with a few obvious content clusters and spread content across multiple funnel stages instead of overcommitting to just one.

For example:

➜ publish some middle-of-funnel and bottom-of-funnel pages early, without making it an aggressive “BoF only” strategy

➜ pay attention to what topics rank faster, and which ones struggle, so you can start seeing signals of topical authority

➜ wait to scale until you can see conversion improving and traffic moving into next steps in a more predictable way

When that input → output equation starts looking linear, then you scale. That’s when publishing velocity, link building, and resource allocation start to make sense.

 ✅ Second: your expectations around results have to be different.

If you’re pre-PMF, you can’t expect the same outcomes as companies who already have clarity on ICP and messaging, and who can predict ACV and churn.

You’re making an early bet, so the metrics will look wacky at first.
That usually shows up as:
➜ lower conversion rates than you want
➜ ACV feeling unpredictable
➜ buyer behavior that doesn’t follow a neat funnel
➜ traffic-to-revenue numbers that don’t match benchmarks

You might even generate the same amount of traffic as a more mature competitor and still see less revenue, simply because you’re still learning who your real buyer is and what resonates as a pain point.

Bottom line: yes, you can start SEO before product-market fit.
