Your top 5 clients should never represent more than 20% of your revenue.

Client concentration is one of the most overlooked risks in small and mid-sized businesses. When a few customers make up a large share of your revenue, the business becomes fragile—no matter how strong sales look on paper.

A healthy business has a diverse mix of clients. As a rule of thumb, your top five should represent no more than 20% of total revenue. This isn’t just a nice idea. It’s a major driver of enterprise value.

Here’s why:

1. The business becomes less dependent on any single relationship.

When one client represents 10%, 20%, or even 30% of your revenue, that client controls part of your future. A change in leadership, budgets, priorities, or pricing expectations on their side can put your entire operation at risk. Spreading revenue across a broader base protects you from shocks.

2. Buyers pay more for predictable, diversified revenue.

When preparing for an exit or investment, one of the first things a buyer reviews is customer concentration. High concentration almost always lowers valuation. It signals volatility and makes the business less transferable. A diversified customer portfolio, on the other hand, increases confidence in future earnings and pushes multiples higher.

3. It strengthens your negotiating power.

When a big client knows they represent a large percentage of your business, they often expect discounts, exceptions, or special attention. This erodes margins and strains teams. A balanced portfolio allows you to negotiate from a position of strength, not fear.

4. It improves long-term stability and growth.

You can scale faster when no single account dictates your decisions. Teams stay focused on delivering great service to all customers. Sales efforts become more proactive. And you’re able to invest in growth without wondering how one customer decision could derail your plans.

If you run the numbers today and discover your top clients exceed the 20% threshold, don’t panic. Instead, build a simple plan:

	•	Set a target mix and timeline to rebalance revenue.
	•	Increase lead generation to expand your pipeline.
	•	Strengthen account management to grow mid-tier clients.
	•	Define your offerings so that they attract a broader customer base.

Reducing client concentration isn’t about risking your best relationships. It’s about protecting your business, your people, and your long-term value.

A diversified customer base creates stability. Stability creates confidence. Confidence creates value.
