The most expensive mistakes in industrial product development rarely happen late.
They happen at the very beginning — when teams believe they already know enough to commit.

In that moment:

• assumptions feel like facts
• direction feels logical
• confidence replaces evidence
• budgets and engineering capacity get locked

CELEBRATE LEARNING – NOT JUST SUCCESS

Most companies celebrate only results.
But innovation depends on something else: systematic learning.

That’s where the Celebration Grid comes in.
It maps behaviors (good practices, experiments, mistakes) against outcomes (success, learning, failure).

Here’s the catch for innovators:

➪ In exploration, you’re usually outside of the “good practices” zone – because you’re searching for something new.

➪ The only proven practices you can use are methods and tools (Design Thinking, JTBD, Testing Business Ideas …).

The easy way: Build it and hope you’re lucky … or presumably fail badly without learning at all.

The better way: Experiments – where you always learn, and sometimes (in the best case) you succeed.

So if you want innovation, you must normalize experiments.

The learning loop is simple:
Celebrate learning → Reduce stigma → Increase innovation speed.

New ideas enter the room.
But the criteria used to evaluate them were built years ago.

That’s the problem with personas.

They give you demographic data and fancy “insights” …

➪ but they don’t tell you WHY customers buy.

➪ and they don’t tell you the circumstances under which they buy.

If you don’t understand the causal chain of buying decisions, you’re just designing for averages.
And averages don’t buy.

Lesson: Stop obsessing over personas.
Start uncovering the real insights and understand why customers buy.

They tell you what happened.

MOST CUSTOMER INTERVIEWS MISS THE REAL STORY

When you ask customers why they bought, most answers are:

➪ Symptoms

➪ Problems

➪ Fake causes

If you stop there, you miss the truth.

Because people often don’t know why they act – or they lie (even to themselves).

That’s why JTBD interviews work differently:

Assume nothing – you don’t know the cause.

Dig deeper – there is always a story behind the “impulse buy”.

Look for tradeoffs – progress always comes with choices.

Play dumb – people explain more when you pretend not to understand.

Everybody lies – your job is to get below the surface story.

Lesson: The goal is not to collect opinions.
It’s to uncover the causal chain of progress.

ICH WAR LETZTE WOCHE IN EINER SCHULE.

Mal nicht als Elternteil. Als Beobachter.

Vier Stunden. Jugendliche zwischen 12 und 14. Sie haben Aufgaben gelöst – alleine, in Kleingruppen, im Team. Wir vier aus der Wirtschaft haben zugeschaut und beobachtet.

Unsere Aufgabe: Nur Stärken sehen.

Das klingt einfach. Ist es nicht.

Ich habe gemerkt, wie schwer mein Gehirn dagegen arbeitet. Der erste Impuls ist immer: bewerten, einordnen, korrigieren. Wirklich nur zu schauen, was jemand kann – das war am Anfang anstrengend.

Und dann wurde es leichter. Und dann war es schön.

Am Ende haben wir jedem Jugendlichen eine Urkunde mit seinen fünf Stärken überreicht. Das war ein toller Moment.

In Innovationsprozessen machen wir beides falsch:

➪ Manche Ideen werden zu früh tot geredet. „Haben wir schon probiert." „Zu teuer." „Der Chef will das nicht." – bevor irgendjemand wirklich hingeschaut hat.

➪ Andere Ideen werden zu lange geliebt. Teams verlieben sich in ihre Lösung, ohne je zu fragen, ob irgendjemand da draußen dieses Problem wirklich hat.

Beides ist ein Wahrnehmungsproblem.

In der Schule haben wir vier Stunden lang geübt, anders hinzuschauen.

Yeah, I'm German. We don't do that. 

In front of me:  a line of cars, green light, nobody going anywhere. Stuck.
I just walked through.

Some guy honked and gave me the finger – because he had green. Also very German.

I get it. And I'd do it again.

Not because rules don't matter to me. My brain just works like that. It always asks: Why are we doing it this way – and does that even make sense right now?

That's basically how I work with people in industrial companies who need to make decisions when nothing is certain.

MOST PEOPLE BELIEVE that making a product sustainable automatically makes it more desirable to customers.

I believe that making a product sustainable only works if it aligns with what customers truly care about.

Too many companies assume:
🚨 Customers will pay more just because it’s sustainable.
🚨 Green labels alone will drive purchasing decisions.
🚨 Sustainability matters more than price, performance, or convenience.

But in reality, customers make trade-offs. They care about sustainability—but not at any cost.

Want to make sustainability a real business advantage? Align it with customer priorities.

✅ Solve a real problem first—sustainability should be a value-add, not the only value.
✅ Make it easy—customers won’t sacrifice convenience for sustainability.
✅ Price it right—don’t expect people to pay double just because it’s greener.

STRATEGY ≠ PLANNING. 
And what Customers have to do with STRATEGY... 


Many companies confuse planning with strategy—but they are not the same.

📌 A strategy is a set of integrated choices that position you on the playing field -and describe the assumptions of why this is the right one and how you can win.

📌 A plan is a list of things to do—often not connected with an outcome, usually focused on spending resources.

Planning feels safe.
✔️ Build a new factory
✔️ Hire more people
✔️ Launch a new product

Why? Because you control those things.

Strategy feels risky.
✔️ You define an outcome, but CUSTOMERS decide whether it works.
✔️ You can’t prove it in advance—only test, adapt, and execute.


The hard truth:
Companies that mistake planning for strategy are just managing their costs

Historian and co-founder of The School for Moral Ambition

Fascism. There, I said it.

Not as an insult. Not as hyperbole. As a clinical diagnosis from some of the world's leading historians, including the scholar who spent sixty years warning people not to use the word carelessly.

Robert Paxton is probably the greatest living historian of fascism. When many pundits called Trump a fascist in 2016, Paxton pushed back hard. The f-word, he said, was generating 'more heat than light'. But then he watched January 6th on television – the Confederate flags, the gallows erected for Mike Pence – and was immediately reminded of Mussolini's Blackshirts marching on Rome in 1922. A few days later he wrote that the events at the Capitol "remove my objection to the fascist label. The label now seems not just acceptable but necessary."

In my first longer YouTube video, I explain why historians like Paxton have changed their mind, and why the pattern has only become clearer since. The philosopher Ludwig Wittgenstein had a concept called "family resemblances". You don't identify a family by a single shared feature; you look for overlapping similarities – the same eyes here, the same chin there – until the pattern becomes undeniable. 

That's how fascism works too. Italian fascism looked different from German Nazism. But scholars have identified the family traits: the mythic past that must be restored, the victimhood that demands revenge, the dehumanization of outsiders, the cult of action over deliberation, the leader who alone embodies the nation's will, the purging of institutions, the assault on truth, the merger of state and corporate power, and finally – always – the violence.

When you go through that list carefully, the resemblances are undeniable.

Paxton famously argued that fascism isn't just an ideology. It's also a process, moving through five stages: from the initial movement to the exercise of power, to either radicalization or entropy. We are currently in stage four, and the window is narrow. There are no easy answers and solutions right now, but I believe that understanding the pattern is the first step to doing something about it.
