3 Types of Overthinking 

Here’s a simple tool that will finally help your team focus, and do what’s right.


Most teams are drowning in urgency.

Everything is “important.”
Everything is “urgent.”
And somehow… nothing moves forward.

This is the urgency trap, and it’s killing your team’s focus.


We’ve all used the Eisenhower Matrix:
✔️ Urgent & Important → Do
✔️ Not Urgent & Important → Plan
✔️ Urgent & Not Important → Question
✔️ Not Urgent & Not Important → Drop


Great in theory. But it never worked for me in practice - unless you upgrade it.

Here’s how we turned a this framework into a strong team decision tool.


5 ways to enhance the Eisenhower Matrix for real-world team execution:


1. Find the Center of Gravity
Notice where most tasks land.
If everything’s in “Do,” it’s a red flag.

Ask: “Are these truly urgent and important - compared to each other?”
→ This question alone changes everything.


2. Add Effort Labels
Urgent ≠ Feasible.

Label tasks by effort (S / M / L / XL).
That “Do” item might need 40 hours - does your team actually have that capacity?


3. Score by Impact (1–5)
High noise ≠ high value.
Impact scoring reframes the conversation:

→ What actually moves the needle?
→ What just makes us feel busy?


4. Apply the 80/20 Rule
Only 20% of tasks drive 80% of outcomes.

Identify them. Prioritize them. Protect them.
→ That’s how you stop being busy and start being effective.


5. Set a Limit for “Do”
Draw a line: 3–5 tasks max.

This forces focus and exposes tradeoffs.
→ If it doesn’t make the cut, it’s not a priority.


This isn’t just task sorting.
It’s a team-wide upgrade in how you think, align, and win together.

Not by doing everything,
