You don't need a ticketing system or a master plan to stop being the company’s ad-hoc query bot.
You just need to kill the expectation of instant availability.

» Move every "quick" DM to a public channel.
Don’t do it for visibility or credit.
Do it because people ask fewer lazy questions when they have to ask them in front of their peers.

» Demand business logic before you touch the IDE.
If they can't explain the rule in two sentences, the request isn't ready.
Force them to do the thinking before you do the clicking.
(more on that later today)

» Batch your responses.
Data is rarely a true 911 emergency.
Reply to non-critical requests at 11 AM and 4 PM only.
Break the dopamine loop of the instant answer.

That’s literally it.

The hardest part is staying consistent when a stakeholder labels a request as a blocker.

I won't deny that being the bottleneck feels scary at first.
But it is the only way to get your 4-hour blocks of deep work back.
