80% probability. 0 exec conversations. That deal is not closing.

Your rep sent the proposal. Your champion loves it. Your CRM looks healthy.

But here is the thing: the executive has never confirmed the problem is real.

That is not a deal at 80%. That is a single-threaded relationship with a hopeful forecast attached.

I was working with a sales team recently building out their stage exit criteria. We were looking at their pipeline and I asked one question about a deal sitting in "propose" stage:

Has the executive actually confirmed there is a problem worth solving?

Silence.

The rep had done a great demo. Built a solid relationship with the champion. But the exec? Never in a conversation. The rep assumed the champion would handle it.

Here is the framework I use to know where a deal actually is:

Has the problem been acknowledged by someone who matters?
Has it been documented internally... an email, a memo, a Slack thread?
Has it been validated by more than one stakeholder?
Has an exec authorized looking for an external solution?
Have they decided they cannot solve this internally?

If any of those are missing, the deal is earlier than your CRM says.

Most reps move deals forward based on activity. Demo done, move to propose. Proposal sent, move to negotiate. That is not a pipeline. That is a hope queue.

Most managers do not catch it because there are no exit criteria to check against. Just the rep's read and a stage label.

If your pipeline has no exit criteria, every forecast is a guess dressed up as a number. That is not a rep accuracy problem. That is a systems problem.

5 signs your deal is earlier than your CRM says

Two reps out of nine were actually doing outbound.

The other seven had full calendars, solid activity numbers, and a pipeline built almost entirely on leads that came to them. They were working inbounds. Responding to referrals. Following up on warm introductions. Staying busy in all the ways that look like productivity until you run the actual numbers.

Their VP had no idea.

When I showed him the numbers, he was shocked. 

I wasn't.

This is one of the most common things I see when I get under the hood of a sales org. Leaders who believe they have an outbound team because reps are making calls and sending emails. But outbound isn't activity. It's the ability to generate pipeline from nothing, consistently, without needing conditions to be perfect first.

Most reps were never hired for that. They were hired to work a territory, manage a book, or close warm leads. That's a completely different job.

The issue isn't that they're not working hard. It's that the org was built on an assumption that turned out to be wrong.

Your Reps Are Inbound-Dependent and You Don't Know It

$2,000/month on client dinners. Quota sitting at 67%.

Rent due next week.

"But sales is all about relationships!"

This relationship myth is destroying your commission.

I had a rep convinced that expensive lunches were the path to bigger deals.

While he was buying steaks, competitors were solving problems.
While he was building rapport, they were building business cases.
While he was entertaining, they were demonstrating value.

His entertainment budget: $24K annually.

His missed commission: $47K.

The math wasn't working.

So I banned client lunches and gave him a new strategy:

"Skip the lunch. Ask to ride along on their customer calls instead."

His pushback: "What if they think I'm going direct?"
My response: "Then you haven't built enough trust yet."

Instead of being the "dinner guy," he became the "problem solving guy."

Instead of shared appetizers, he provided shared solutions.

Instead of hoping good food would lead to good business, he demonstrated expertise that actually helped them close deals.

BTW. His commission tripled in 90 days.

Your prospects don't need another friend.

They need someone who helps them win.

Competence builds trust faster than camaraderie.
Value creation beats relationship building every time.

Your rent doesn't care about your rapport.

Commission comes from competence, not camaraderie.
