My first thought was to dismiss it as not enough entity co-occurrence, lack of digital footprint, etc. (And that part was true).

Dear CEO, if your organic traffic chart looks like this, don’t freak out - Google basically wiped out everyone’s clicks this year.

I’ve spent 10+ years helping SaaS companies grow through search (Google + now LLMs), and I’ve never seen a shift this dramatic. This year hit almost everyone - even companies with world-class teams.

And before you assume something’s wrong internally, let me say this clearly:

- It’s not your CMO.
- It’s not your Head of Content.
- It’s not your SEO Manager.

The game changed - fast.

People don’t search the same way anymore. And Google isn’t the only place they look.

Google changed too:
- From links to answers: Google answers queries directly, pushing organic results down.
- UGC takeover: Reddit, forums, communities, social posts outrank blogs.
- SERP volatility: AI cards, experiments, constant reshuffles.

So if you’re still measuring success by traffic, you’re using a 2019 metric in a 2025 landscape.

And no - you won’t “get that traffic back.” You don’t need to.

Traffic doesn’t pay your bills. Conversions do.

Across dozens of GSC accounts I’ve reviewed this year, the pattern is identical:

- Traffic down.
- Conversion rates steady or rising.
- Revenue from organic still growing.

One example from the screenshot below:

This SaaS lost 77% of clicks YoY - and still had its most profitable year ever with 3x more organic conversions.

Because the right people still find you - even if the “what is…” fluff disappears.

What matters now:
- Branded demand
- Homepage & direct visits
- Pricing-page hits from LLMs
- High-intent queries
- Entity-level visibility across all search surfaces

Traffic ≠ visibility.
Visibility ≠ revenue.
But visibility + trust = conversions.

So, dear CEO, if organic is still driving revenue, stop obsessing over TOFU traffic drops.

The companies winning now don’t chase traffic - they chase impact.

A few days ago, I watched 20+ articles climb from page 10+ to page 1 all because of a simple 30-minute batch update I did.

No rewrites.
No big audits.
No link building.
Just a quick refresh.

Here’s what actually happened:

I went through a set of older, high-quality articles that weren’t getting the visibility they deserved. Before investing hours into deep updates or SERP re-analysis, I tested one thing:

→ Updating the publishing date.

Yes, seriously.

It sounds like a hack that shouldn’t work anymore… but it does. And I’ve seen it work for years across multiple SaaS sites.

When I do bulk freshness updates, 10–40% of those older pieces usually start climbing. Not because they suddenly got better - but because Google (and LLMs) are obsessed with freshness.

So if you’ve got strong articles stuck in the void, try this before committing to a full overhaul:

Quick refresh → republish → wait 1–2 weeks.

You’ll either:
- enjoy a visibility bump, or
- know exactly which pieces truly need deeper work.

Most content teams skip this because it feels “too easy.”

Sometimes the easy stuff is what actually moves the needle.

We used to measure SEO success with one question: “Did traffic go up?”

Today? That metric barely tells you anything.

In the AI-search era, the scoreboard has changed - and most teams are still tracking the wrong things.

Here are the 5 metrics I actually use to measure whether SEO/AEO is working:

1. Branded impressions
Why: Fastest pulse check on real demand.
How to track: GSC → filter by brand terms.

2. Share of voice in AI search
Why: If LLMs don’t mention you, your competitors own the story.
How to track: Profound, Scrunch, Peec AI, seoforge.ai.

3. Direct + organic clicks to homepage
Why: Cleanest proxy for brand strength and intent.
How to track: GA4 → Traffic acquisition → direct + organic → landing page “/”.

4. AI visibility by topic
Why: You don’t need to win everything - just your category.
How to track: Group prompts by cluster and monitor changes over time.

5. AI search traffic → engagement → conversions
Why: This is where visibility becomes revenue.
How to track: Build a  custom Looker Studio report.
