I love AI.
I also love telling clients, “You don’t need AI for this one.”

Since AI took off, I’m seeing the same pattern:

People don’t start with “What’s the workflow?”
They start with “Where can we add AI?”

That’s the Golden Hammer bias.
You get excited about a new tool and suddenly everything looks like a use case for it.

The truth is, a lot of problems are still better off as boring, deterministic automation.

New lead comes in → send SMS → add to CRM.
Invoice gets paid → update system → send receipt.
Ticket status changes → notify the right person.

No model. No prompts. Just clear rules.

To explain how I think about this, I put together our own version of Zapier's “AI Automation Spectrum” graphic.

From left to right:

• Traditional automation
Clear trigger, clear action, rules only.

• AI assisted automation
Same structure, but one AI step inside the flow.
Example: AI writes the message, then the system sends it.

• “Agentic” automation
AI does multiple reasoning steps.
Example: research the company, look up internal knowledge, update the CRM, then draft the next action.

• Agent
AI sits in the middle, uses instructions, knowledge, and tools, then decides what to do next from different inputs.

The mistake is treating everything as if it belongs on the far right.

If the rules are clear and the data is structured, a deterministic workflow will usually be:

• Easier to debug
• Cheaper to run
• More predictable over time

AI shines when the problem has judgment baked in:

• Messy, free text inputs
• “It depends” decisions
• Prioritizing what a human should look at first
• Summarizing lots of context into something actionable

So the sequence I like is simple:

1. Start by asking, “Can this be solved with clear rules?”
2. If yes, build it that way.
3. If not, now you have a real case for AI.

AI is powerful.
It just does not have to be the hammer for every nail.

Helping GTM teams fix RevOps bottlenecks with AI-powered automation

When I started out as a project manager at a marketing agency back in 2011, I thought my job was to keep everything in my head.

Client deadlines.
Creative revisions.
Vendor updates.
Team handoffs.
Random “quick questions” that were never quick.

I spent half my day doing the work…
and the other half trying not to forget the work.

One morning I showed up to a client meeting and realized I’d forgotten to send the updated brief the night before.

Not because I was lazy.
Because I had 40 open loops in my brain.

That’s when I realized multitasking wasn’t the job, it was the problem.

I learned about a little-known tool called Zapier and started building tiny automations to take the mental load off.

Nothing fancy.
Just patterns I repeated every day:

 •  When a task moved stages, send the update automatically
 •  When a deliverable was ready, notify the right person
 •  When a meeting was booked, prep the notes in advance
 •  When a client filled out a form, route it to the right team

Each automation removed one tab from my brain.
Then another.
And another.

What automation gave me was time, but more importantly, it gave me headspace.

I could actually think again.
Stay present in conversations.
Make better calls because my attention wasn’t fractured.
Do deep work instead of shallow panic work.

That’s when I understood automation’s most underrated benefit:
It restores the mental bandwidth you need to do your best work.

If your day is a constant juggling act, you don’t need more effort.
You need fewer mental tabs.

Start by automating the predictable stuff.
Your brain will thank you.

One thing I’ve learned building AI powered automation for clients:

Deterministic and agentic automation do not ask for the same kind of patience.

On paper, they both look like “a workflow”.
In real life, they feel very different.

Deterministic automation is the rules-based kind.

If X happens, do Y.
If a field is blank, stop.
If a deal is in Stage 3, notify this person.

You reach for this when:
• The rules are clear
• The data is structured
• The same input should always produce the same output

You spend most of your time defining the logic and testing a few scenarios. Once it works, it’s usually stable until something upstream changes.

Agentic or AI powered automation is different.

You’re not just routing data.
You’re asking for judgment.

Things like:
• Summarize this email
• Decide which team should handle this request
• Draft a response that fits these guidelines
• Classify this lead based on what they wrote

Small input changes can shift the output.
So the work changes too.

You’re not just connecting steps.
You’re shaping behavior.

That means:
• More rounds of testing with real examples
• More time tightening prompts and instructions
• More clarity on what “good” looks like and how to make it repeatable

You do get to a stable version.
It just takes more iteration to earn that stability.

Neither type is “better”. They just shine in different places.

• Clear rules, strict outcomes, predictable paths → deterministic
• Messy inputs, natural language, prioritization, judgment → agentic

The mistake is expecting agentic automation to behave like deterministic automation on day one.

It can do more, but it also asks more from you:
More patience.
More examples.
More care with inputs.

Once you accept that, you start building with clearer expectations and a lot less frustration.

If AI saved your team 20 percent of their week, why do your metrics look exactly the same?

That’s the blind spot I keep seeing.
Teams celebrate “time saved,” but nothing upstream or downstream actually changes.

Same outreach volume.
Same sales cycle.
Same conversion rate.
Same pipeline headaches.

The calendar looks lighter, but the business looks identical.

That’s not ROI.
That’s just comfort.

The teams getting real lift from AI are doing two things differently:

1. They treat saved time like a budget, not a bonus
If automation cut 3 hours of manual work, they reallocate those 3 hours on purpose.
More outbound. More customer touches. Better prep. Cleaner handoffs.
If you don’t assign it, it gets swallowed by Slack and meetings.

2. They reset expectations once the new workflow settles
Not on day one.
Not during rollout.
But once the process feels stable, they redefine what “good” looks like.
Otherwise AI turns into “a productivity win that never shows up in the numbers.”

AI absolutely raises the floor.
Metrics only move when leaders move the goalposts.

If you want real ROI, the question isn’t “How much time did we save?”
It’s “What are we doing with it?”

Lately it feels like every AI-generated LinkedIn post comes with a bonus pack of 47 emojis.

I listen to posts using text-to-speech on my Mac, and those emojis turn into a full audiobook. “Smiling face with smiling eyes” is not the punchline people think it is.

You had me at the first line. You lost me at “thumbs up” number six.

AI might double your team’s customer-facing time.

That’s the good news and the problem.

Most leaders I talk to dream about this:
“Imagine if reps could finally spend most of their day with customers instead of admin.”

Cool. You roll out AI + automation.
Admin gets slashed.
Notes write themselves.
CRM updates happen in the background.

Suddenly your reps go from about 30% customer-facing to 50 to 60%+.

On paper, that looks perfect.
In reality, it changes the job.

Because talking to humans all day is exhausting.
Decision-making, context switching, emotional management, pressure to perform.

You didn’t just remove busy work.
You concentrated the hard work.

If you don’t redesign around that, here’s what happens:

• Reps get more meetings but lower energy.
• Coaching gets squeezed because “everyone’s so busy.”
• Quality slips even as volume goes up.
• Burnout shows up quietly, then all at once.

So if AI is going to free that much time, leaders have to answer a different set of questions:

1.  What does a sustainable “high customer-facing” week look like?
Not just in meetings, but in recovery and prep.
You can’t just stack calls edge to edge and expect great conversations.

2.  Where does reflection and learning live now?
If AI handles the recap, when do reps actually think about what happened on the call?
You might need explicit blocks for review, practice, feedback.

3.  How does coaching change when every rep has more at-bats?
More calls means more data.
Great teams use AI to spot patterns, then have targeted coaching, not generic “do more” talks.

4.  What do you want AI to absorb vs what must stay human?
Let AI take the mechanical steps: logging, routing, enrichment, summaries.
Protect the human work: judgment, negotiation, relationship building.

AI and automation can absolutely get reps in front of customers more often.
Just don’t pretend that’s a free upgrade.

You’re not only changing workflows.
You’re changing the load on your people.

The teams that win here will be the ones that design for both:
clean systems and humans who can run at a higher level without burning out.
