There, I led the growth and operational efficiency of several product lines and functional areas, such as Concur Expense, Concur Invoice, data products, and data services. Most teams don’t fail due to being understaffed; they fail because they are overstaffed and under-prioritized. 

I intentionally keep my teams slightly understaffed, not out of a preference for chaos, but because constraints foster focus. When headcount is tight, several important changes occur:

- The “nice to have” work gets exposed
- Meetings become shorter
- Priorities sharpen
- Decisions are made faster

While some tasks may fall off the list, that is the intention. When everything is fully staffed, everything seems important, leading to a lack of true prioritization.

Overstaffed teams tend to optimize for activity, whereas slightly understaffed teams focus on outcomes. 

The critical question shifts from “Do we have enough people?” to “If we had 10% fewer, what would we stop doing?” 

The answer often uncovers what was never truly significant.
