Last fall my cofounder Rich Amos and I were supposed to take CQuel to the next level.

We had signed our first commercial contracts, we had built an early product which could do the job, we had a team and a culture ready for battle.

But during the spring Rich was getting paler and paler. 
His energy was different, and things started to itch on his neck.

Lymphoma.

The moment when OKRs, GTM and product roadmaps don’t really mean anything anymore.

While Rich was spending the fall in and out of chemotherapy, the rest of us had to adapt. To slightly different roles, to heavier workload, to new ways of discussing, supporting, challenging and taking decisions together.

Today, with Rich cancer-free and back as co-founder, I feel a couple of things:

Today it is 12 years since my friend Sergio Visinoni and I bought the Segundamano México Van to be able to bring our first employees to our new office in Mexico City in the mornings. 

With the support of Gianpaolo Santorsola and the rest of Schibsted Classified Media (now Adevinta), we had been sent over the ocean to build a new marketplace miracle and a great company to work for. 

We managed at least one out of two. 

A big honk to bus driver Sergio and all the rest of you who made Segundamano what it was.  

I miss the ride!

When I discussed decarbonisation with commercial real estate groups 3 years ago, it was all about setting broad targets for big portfolios. It was an endless stream of CRREM pathways leading to a date in the future when buildings would cross the magic net zero line and comply with regulation.

Now there is a new investor pressure.

According to the latest Trellis Group research, investors are now demanding Asset-Level Roadmaps.

They are no longer just setting dates; they are integrating decarbonisation into capital expenditure (CapEx) planning at the individual building level.

Moving from a spreadsheet target to a physical HVAC overhaul or Solar PV installation can also be where the friction begins.

This is unknown territory; many landlords now have the data but lack the "how-to", tools and processes at the asset level.

This is when the real work begins.

I spend 2-3 hours every day speaking with people involved in the energy transition of commercial real estate. 

Here are 5 expectations shaping the future of decarbonisation in CRE, based on conversations with industry leaders, suppliers, landlords and consultants:

1. **Standardisation at Scale**
Leading owners and operators expect portfolios to move beyond one-off upgrades, with standardised specs for tech (LEDs, HVAC, smart meters) and procurement—unlocking both operational simplicity and cost leverage.

2. **Transparency & Competitive Procurement**
There’s demand for clear, competitive marketplaces that lower costs and make the procurement process more transparent—breaking away from the traditional “who you know” model.

3. **Automation & Tech-Enabled Efficiency**
The sector sees staffing shortages and complex ESG demands as a catalyst for automation—expecting streamlined, AI-supported bidding, reporting, and project management to be non-negotiable soon.

4. **Tailored, Local Solutions**
One size doesn’t fit all: Success depends on flexible approaches tailored to unique regulatory, funding, and tenant landscapes—especially across the UK, Germany, and the continent.

5. **Measurable Impact & Strong Moats**
The market wants more than promises: Solutions must generate robust data, show measurable ROI, and articulate a clear “moat” whether through automation, unique data, or scalable partnerships.

37% of companies are increasing their climate ambition. 
Only 56% are on track. 
CREs need more retrofit skills. 

PwC’s 2025 State of Decarbonisation report reveals an execution gap which slows down the implementation of decarbonisation plans.

"While corporate commitments are at an all-time high, most firms are struggling with the complexity of structural decarbonisation.

The report identifies a critical need to "embed sustainability across the wider business"—specifically in procurement and operations.

Many CRE owners are hitting a wall because their internal teams are optimised for management, not for retrofit execution.

End of January is bringing a wave of clarity for the UK and German Commercial Real Estate (CRE) markets. For owners and operators, the transition from theoretical ESG targets to hard regulatory deadlines is finally getting here.

These are three major shifts that will define the 2026–2030 investment cycle:

🔍 What to Expect (The Roadmap)
- Germany’s "Building Modernisation Act": Within the next 48 hours, we expect the final details of the rebranded Gebäudemodernisierungsgesetz. Anticipate a pivot towards "technology openness"—making it easier and more flexible to install large-scale heat pumps and district heating connections without the previous bureaucratic gridlock.
- The UK’s Home Energy Model: A new consultation is now live (closing 18 March) to finalise the methodology for EPCs. Expect the "SBEM" models of the past to be replaced by dynamic data that reflects how your building actually performs, not just how it looks on paper.

✅ What it Means (The Reality)
- UK EPC "C" Bridge: The government has confirmed a "Grandparenting Clause". If your asset hits an EPC C before 1 October 2029, you are deemed compliant until that certificate expires. This creates a critical "compliance bridge" for your capex planning.
- Portfolio-Level Flexibility: In a major win for institutional landlords, the UK is considering a portfolio-based cost cap. This would allow you to spread your decarbonisation budget across an entire estate rather than being limited by a per-unit cap—enabling strategic "triage" of your assets.
- Simplified Reporting (CSRD): The EU just finalised a 61% reduction in mandatory data points for sustainability reporting. This isn't a lowering of ambition; it’s a shift towards "double materiality"—focusing on the data that actually impacts asset value.

🚀 How to Gain Competitiveness
To turn these regulations into a competitive edge, CRE owners should move from "Defence" to "Offence":
- Stop the "Box-Ticking" Retrofit: With the UK moving towards multi-metric EPCs (focusing on fabric, low-carbon heating, and smart readiness), minor cosmetic upgrades won't suffice. Prioritise fabric-first interventions to future-proof your exit yield.
- Audit for "Stranded Risk": Use the new portfolio-based cost-cap logic to identify assets that are "un-improvable". Divest early or pivot these assets while the "compliance bridge" still offers a window of liquidity.
- Data as a Yield Multiplier: Use the CSRD simplification to focus on quality over quantity. High-fidelity energy data is no longer just for reports; it is becoming a requirement for favourable refinancing terms in 2026.

The "Wait and See" era is over. The winners of this cycle will be those who integrate decarbonisation directly into their asset management and capital planning today.

One out of three real estate professionals believe the lack of skills and knowledge is the top top barrier to decarbonisation in their organisation. 

In a recent AREF (Association of Real Estate Funds) industry poll, real estate professionals cited the the lack of skills and siloed teams" as the #1 barrier to decarbonisation

Sustainability goals live in one department, while the facilities and procurement teams—who hire suppliers to do the decarbonisation work—live in another.

Without the right tools, teams and processes to vet suppliers and manage the risk of retrofit projects like HVAC or EVC, implementation will continue to stall.
