Most of the people I work with are competent, experienced, and successful by any external measure. What’s changed is the weight of the decisions. The context is heavier. The consequences are real. And there are fewer places to think out loud without managing optics or opinions.

My role is simple:
I help people see clearly and decide cleanly.

This work isn’t about growth for growth’s sake or chasing optimization. It’s about collapsing noise, surfacing what actually matters, and creating resolution around decisions that can’t be delegated.

There are no slide decks.
No deliverables.
No group calls or ongoing programs.

Just direct conversation, honest judgment, and a private place to think before a decision becomes expensive.

This is not a fit if you’re looking for accountability, implementation help, or step-by-step plans. I don’t help people become decision-makers; I work with people who already are one.

I asked a CEO to describe their strategy in one sentence.
She pulled out a 47-slide deck.
That's the problem.

Strategy isn't unclear because boards lack vision.

It's unclear because vision never became a constraint.

"Be the market leader."
"Drive innovation."
"Dominate our core."

These aren't strategies. They're permission slips for everyone to pursue their own interpretation.

Real strategic clarity does something uncomfortable:

It eliminates options.

Here's the 5-part framework I use to test if objectives are actually clear (see image):

1. One-Sentence Direction
Can every board member state it identically — without looking at notes?
Example: "We lead the market in sustainable tech by 2030."
If they can't, you have 5 different strategies.

2. Strategic Priorities (Top 3)
What are you deliberately NOT pursuing this cycle?
If everything is a priority, nothing is.
Bonus: Cross out #4 on your list. If it hurts, your top 3 aren't real.

3. Measurable Outcomes
What does success look like in numbers — before the quarter ends?
Leading indicators beat lagging results every time.
20% market share > "increased visibility."

4. Resource Alignment
Does capital and headcount match your stated priorities?
Your budget reveals your real strategy.
Money and people don't lie.

5. Time Horizon Discipline
What's Q1 action vs 2030 intent?
Confusing these creates organizational whiplash.

When these five elements aren't explicit, I see the same pattern:

→ Teams optimise for local wins
→ Resources drift toward the loudest voice
→ Metrics multiply to justify everything
→ Strategy becomes 17 different interpretations

The brutal test:

Hide the strategy deck.

Look only at:
• Where money actually moved
• Who got promoted
• What got measured and rewarded

Can someone outside your company identify your strategic direction?

If not, you don't have unclear communication.

You have unclear thinking.

The moment you CAN say no to a good idea because "it doesn't fit our direction," you've achieved real strategic clarity.

Four questions. Be honest with yourself.

1. Who defined the objective for your last AI deployment —
   a human, or the system?
2. Is there a named person who validates the output
   before it is acted on?
3. Does your governance policy document a kill condition?
4. Does it name the autonomy tier being approved?

If you stalled on any of those, you are not alone.
But you are governing by assumption.

And that assumption is carrying real organisational risk —
because most businesses are currently running three
fundamentally different systems under one label: "AI."

Non-Agentic AI.
Agentic AI.
Autonomous AI Agents.

The infographic above defines each one precisely.
They are not interchangeable.

Here is why that matters more than most governance
frameworks currently acknowledge:

NON-AGENTIC AI is a prompt tool.
Human in. Human validates. Human acts.
Risk is low. Overhead is high.
Most organisations are here — even when they believe
they have deployed something more advanced.

AGENTIC AI is a multi-step workflow system.
You set the goal. It plans, iterates, and critiques.
You approve key decisions before anything moves externally.
The leverage is real. But without defined checkpoints,
it drifts — and drift compounds quietly.

AUTONOMOUS AI AGENTS run unattended.
Scheduled. Triggered. Structured output.
The efficiency gain is significant.
But a misconfigured agent doesn't make one mistake.
It makes the same mistake at scale, on a schedule,
until someone is paying close enough attention to notice.

The jump between tiers is not incremental.
It is structural.

Approving all three under a single governance policy
is the equivalent of writing one policy
to cover a car, a lorry, and an aircraft.

Different risk profiles.
Different control requirements.
Different consequences when something fails.

And yet most AI strategies don't make this distinction.

Boards are approving ambition.
They are not approving accountability structures.

So the question your governance framework must answer
isn't "Are we investing in AI?"

It is:
"Which tier of autonomy are we authorising —
and what oversight does each tier require?"

Run the four questions at the top of this post
against every live AI deployment in your organisation.

Which tier are you operating at?
Which tier does your governance model think you're at?

The gap between those two answers is where risk lives.

Your strategy is not failing.

It is drifting.

And you probably won’t see it until month eight.

Most strategies don’t fail because they’re wrong.

They fail because stakeholders never truly bought in.

Approval is visible.
Alignment is invisible.

I’ve watched boards approve ambitious strategic visions…

Only to see execution stall 6–12 months later.

Not from rebellion.
From quiet misalignment:

• Incentives pulling in different directions  
• “Supporters” who execute their own interpretation  
• Capital deployed inconsistently  
• Leaders explaining the strategy in slightly different ways  

Buy-in is not agreement.

It is alignment of power, incentives, proof, and behaviour.

When I assess whether a strategy will hold, I run a six-step test:

1. Stakeholder identification  
2. Power and influence mapping  
3. Strategic narrative clarity  
4. Incentive alignment  
5. Evidence and early proof  
6. Reinforcement through action  

Most boards discover one of these is fragile.

And they usually don’t notice until capital has already moved, incentives are set, and reversing course becomes political.

By then, the strategy is already half-executed in the wrong direction.

The decision that kills a programme
is rarely made in year three.
It's made in week two.

History confirms it. Here's what the pattern looks like.

By the time performance slips, the real mistake was made months — sometimes years — earlier.

Not in execution.
In direction.

After reviewing more than 40 major programmes, portfolio resets, and stalled transformations over the last decade, I keep seeing the same six early missteps:

1️⃣ The vision was vague
If you can't state it in one sentence, neither can the organisation.

2️⃣ No real trade-offs were made
Strategy without sacrifice is budgeting.

3️⃣ Activity was confused with progress
Busy teams. No directional movement.

4️⃣ Incentives pulled against the strategy
What gets rewarded wins. Every time.

5️⃣ Weak signals were ignored
Early discomfort compounds into late-stage crisis.

6️⃣ Governance intensified too late
By the time scrutiny arrives, the exit costs more than the strategy.

Here's the uncomfortable truth:
Strategic failure rarely begins at the end.
It begins in the assumptions no one stress-tested.

Which of these six is the hardest to catch early in your organisation?

If you sit on a board, run a division, or allocate capital — save this.
You'll need it when something "suddenly" goes off track.

Most people wait until they're promoted to start thinking like executives.

That's backwards.

In the same meeting, with the same slide deck, two people can leave with completely different questions.

Last year I watched it happen.

One left asking:
"Did we deliver it?"

The other left asking:
"Should we still be doing it at all?"

Same information. Different standard.

The shift isn't about seniority.
It's about what you optimise for.

When someone is moving from manager to executive level, it usually shows up quietly, in three places:

- They talk about trade-offs, not additions
- They surface downside before upside
- They care more about trajectory than completion

No new title required.

If you had to pick one shift from the image that most people miss — which is it?

Solar won the cost war.  
Now it's losing the capital war.

Recently, I watched a sub-$30/MWh project struggle to close.

Not because of technology.  
Because of revenue uncertainty.

For a decade, the story was simple:

Panels get cheaper → Cost per MWh falls → Scale wins.

But margins are tightening anyway.

Here’s what flipped:

☑ Midday prices collapse when solar floods the grid  
☑ Capture prices compress below market averages  
☑ PPAs shrink to 7–10 years  
☑ Grid queues stretch 3–5+ years  
☑ Interest rates are 3× higher than 2020  

Revenue became volatile.  
Capital became expensive.

The mechanism is simple:

Revenue compression → Cost stickiness → Capital sensitivity

That chain reaction erodes margins faster than module cost reductions can offset.

What wins now?

Projects closing financing in 2026 won’t just be low-cost.  
They’ll be capital-disciplined.

✓ Structured for revenue volatility  
✓ Integrated with storage  
✓ Grid-aware and congestion-smart  
✓ Modelled aggressively for return sensitivity  
✓ Sequenced to clear permitting risk early  

Solar isn’t broken.  
But the easy margin phase is over.

The gap is widening between projects that are cost-competitive and projects that are financeable.

Every major investment looks compelling in the room:
The model works, the narrative is tight, the upside feels strategic — the room always agrees.

The destruction rarely begins in construction.
It begins when enthusiasm outruns structure.

Over 20 years around capital-intensive projects, I've noticed something uncomfortable:
Boards scrutinise cost.
They interrogate returns.
They debate strategy.
But they rarely stress-test the decision process itself.

That's where failure hides.

Here are 7 tests I believe every major investment should survive before approval:

1️⃣ Reference Class Forecasting
If your internal forecast sits meaningfully inside the historical average for comparable projects… why?

2️⃣ Stage-Gate Capital Release
Are you releasing capital against evidence, or optimism?

3️⃣ What Must Be True
Have you explicitly listed the assumptions that must hold — and defined the trigger that proves they don't?

4️⃣ Downside Exposure Map
Have you quantified survivability under stress, or just described risk qualitatively?

5️⃣ Portfolio Balance
Are you funding scale, defending the core, and preserving optionality — or concentrating exposure?

6️⃣ Incentive Alignment
Do executive incentives reward long-term value, or near-term optics?

7️⃣ Capital Reallocation Discipline
Are you tracking what you stop funding as rigorously as what you approve?

Here's the question boards won't ask:

If I removed your slide deck and only observed your capital decisions over three years, would I correctly guess your stated strategy?

Most boards think they have capital discipline.
Few measure it.

Which one does yours avoid discussing?

Large hydro projects average 2–4 years beyond their original schedule.

That delay usually is not created during construction.

Here is the pattern I see repeatedly.

Schedule risk behaves differently from cost risk.

Cost overruns are visible.
Schedule assumptions are quieter and compounding.

Most variance is locked in before:

1. Feasibility is stress-tested under adverse conditions  
2. Hydrology is modelled beyond historical rainfall  
3. Regulatory friction is experienced rather than assumed  
4. Social licence complexity is explicitly priced  
5. Design maturity reaches a defensible threshold  
6. Capital is committed with realistic buffers  

By the time civil works begin, the trajectory is largely set.

Construction reveals uncertainty.
It does not create it.

Notice where the schedule curve bends. It is before mobilisation.

The uncomfortable implication for boards:

The first 30–40% of a programme carries disproportionate influence over total timeline variance.

Yet governance intensity often peaks at the end, when flexibility is lowest.

If you sit in early-stage approvals, this is the checklist that matters:

• Are assumptions stress-tested independently?  
• Is optimism separated from evidence?  
• Are buffers visible or politically invisible?  
• Would the schedule survive an external audit?  

If governance intensity rises as flexibility falls, you may be reviewing history rather than shaping outcomes.

Save this before your next gate review.

Most boards think they are setting direction.

In reality, direction is being set for them.

Not through headline shocks.
Not in board papers.
Quietly. Structurally. Irreversibly.

AI is influencing capital allocation before committees even meet.
The cost of capital has reset what returns are worth pursuing.
Energy security is rewriting supply chain logic from the ground up.
Regulation is compressing strategic optionality, fast.
Capability gaps are widening faster than most leadership teams will admit out loud.

Here is where it gets uncomfortable.

I have sat in rooms where strategy decks looked polished, confident, complete.

But when you trace actual decisions over 12 months, you see drift.

Capital flows differently.
Risk tolerance shifts.
Hiring signals change.
Partnership choices evolve.

Direction moved. No one named it.
And capital kept flowing as if nothing had changed.
That is how mispriced risk compounds.

That is not a governance failure.
It is what happens when structural forces reshape the environment and the board has not explicitly re-underwritten its position against them.

Which raises a harder question.

Should boards formally re-underwrite their strategic direction every 12 to 18 months in this environment?

Or is the need to reset that often a sign the original conviction was never strong enough?

I am seeing far more quiet drift than explicit reset.

Is your board proactively reshaping direction, or defending a version set three years ago?

Guess which one usually shapes the outcome.

Most governance frameworks assume a clean hierarchy.

The board oversees.  
The board approves.  
Management executes.

That’s the theory.

The reality is messier.

When a board disagrees with management, four dynamics usually determine how the situation resolves.

1. Formal Authority  
The board holds legal oversight and approval power.  
On paper, that looks decisive.

2. Information Advantage  
Management controls the operational detail, the narrative, and the timing of what surfaces.  
Whoever frames the information usually shapes the decision.

3. Board Cohesion  
Aligned directors challenge harder.  
Fragmented boards rarely do.  
Unity determines whether formal authority actually gets used.

4. Consequence Power  
The board’s ultimate escalation is replacing management.  
Used rarely. But the credibility of that option matters constantly.

Most disagreements never reach a vote.

They resolve earlier — in how the issue is framed, what data is presented, and which questions get answered.

This is why experienced directors focus heavily on the information flow.

Not just the decision itself.

Who prepared the pack.  
What surfaced early.  
What arrived two days before the meeting.

In theory the board decides.

In practice the side controlling the information often shapes the outcome.

No one owns the friction between workstreams.

• Permits stuck between legal and operations
• Funding assumptions between finance and strategy
• Decision rights sitting between committees
• Contractors optimising their scope, not the whole

I've watched AI produce beautiful decks and terrible decisions in the same boardroom.

The problem isn't the tool.
It's the discipline behind it.

AI is not a strategy engine.
It is a thinking accelerator.

Used properly, it helps directors:
• Surface assumptions before they compound
• Stress-test downside before capital is committed
• Turn updates into decision-quality options
• Clarify governance before friction becomes delay
• Track leading indicators instead of reacting to lagging numbers

Used poorly, it just produces cleaner slides.

The sharpest boards aren't asking "what can AI do?"
They're asking "what should we be deciding — and are we asking the right questions to get there?"

This 6-step framework changes how you use AI in the boardroom.
Not to replace judgement. To sharpen it.

AI improves clarity and rigour.
Directors remain accountable.

Geology gets the blame. Optimism wrote the budget.

Most upstream projects don't fail in the field. Value destruction is locked in before construction begins — before anyone is paying close enough attention to stop it.

By the time you reach FID, you're not really making a decision. You're ratifying one.

The real choices — the ones that determine whether this asset creates or destroys value — happened at concept select and FEED. When uncertainty was at its highest and scrutiny was at its lowest.

This is how it typically plays out:

Reserves confidence gets overstated to build momentum. Contingency gets trimmed to clear the hurdle rate. Schedules get compressed to secure approval. And once you've made a public commitment, reputational lock-in does the rest.

Then comes the maths nobody wants to talk about.

A 10% capex overrun. A six-month delay to first oil. A $10/bbl price swing. These aren't edge cases. They're the norm. And they compound each other.

Disciplined operators know this. So they model downside first — because optimism is not a contingency. They use conservative type curves. They stage capital release and run independent reserves audits. They align incentives to capital efficiency, not production targets.

The failure pattern looks different. Growth-led narrative. Thin contingencies. One-shot FID. Governance that escalates too late to change anything.

So before your next FID, stop asking "Are we confident?"

Start asking "What have we already assumed away?"

Digital transformations should be killed in week six.
Not scaled.
Here’s why.

By week six you already know:
• Whether decision rights changed  
• Whether incentives were rewritten  
• Whether one senior leader truly owns it  
• Whether funding matches ambition  
• Whether legacy systems are actually being retired  

If none of those shifted…

You don’t have a transformation.
You have pilot theatre.

And scaling theatre is expensive.

The uncomfortable truth:
Most organisations don’t fail at digital.
They fail at redistributing power.

I’ve watched this play out across programmes of every size. The technology was never the problem.

Because real transformation:
• Removes authority from committees  
• Shrinks empires  
• Forces trade-offs  

That’s politically harder than installing software.

So instead, we extend pilots.
Create steering groups.
Rebrand initiatives.
Add dashboards.
And call it progress.

Controversial view:

If governance, incentives, and decision rights are unchanged by week six, the board should pause funding.

I've sat in hundreds of investment meetings.

The pattern becomes obvious after a while.

Some rooms debate for hours and still leave without clarity.
Others reach a decision in half the time.

The difference is rarely intelligence.

It's how the conversation is structured.

The boards that allocate capital well tend to do eight things consistently:

They start with the decision — not the data.
They separate facts from assumptions.
They test the base case before discussing upside.
They make the constraint visible early.
They ask what must be true for this to work.
They show the downside before the upside.
They separate project approval from financial optimism.
And they leave the room knowing exactly who owns what happens next.

Most investment discussions drift because nobody frames the decision properly at the start.

So I wrote down the eight habits I see in the rooms that get this right.

They're simple.
But they completely change the quality of the conversation.

Five principles. Decision rights. Accountability. Oversight. Incentives. Review.

Structured. Sensible. Board-ready.

But here’s what it doesn’t show:

Whether any of it changed a decision.

Most boards measure governance by artefacts.

Minutes. Committees. Papers. Frameworks.

Evidence that governance happened.

Not evidence that it worked.

The question almost no board asks:

“What decision did we make better because of this process?”

I can count on one hand the boards that track that.

And somewhere inside a well-structured framework — just like the one on this board — a weak decision passes through untouched.

Not a framework.

Most people in energy still treat grid access as someone else's problem.

It isn't.

Here's what's actually happening:

A developer connects a project.
The grid can't handle it.
An upgrade is triggered.

But the developer doesn't always pay for it.

The cost gets shared.
Delayed.
Socialised.
Absorbed.

By the time it lands on a balance sheet — it could be yours.

This is not a network engineering problem.
It is a capital allocation problem.

And right now, most boards are treating it like a footnote.

The operators who've figured this out are doing three things differently:

✅ Running grid diligence earlier in the investment cycle  
✅ Making location decisions based on constraint maps, not just land cost  
✅ Stress-testing returns against connection delay scenarios

The gap is widening.

Not because of technology.

Because of information.

Grid access is now shaping project timing, capital efficiency, and investment returns.

If your investment model doesn't account for it, you are already carrying the risk.

If Google controls discovery…
and Google is reshaping discovery with AI…

Then AI literacy inside the Google ecosystem is a governance requirement.

You cannot outsource understanding and still claim oversight.

Before your next AI steering committee, ask:

Does anyone at this table understand the mechanics behind what we are funding?

If not, you are underwriting technological complexity you do not control.

Something the solar boom got wrong — and almost nobody said it clearly at the time:

Low LCOE does not protect cash flow.

If you're allocating capital into infrastructure, this is the chart worth understanding.

For a decade, the narrative was seductive:
Cheaper panels → lower LCOE → scale wins.

But LCOE is a cost metric.
Project finance runs on revenue stability.

Those are completely different conversations.

Here's the chain reaction boards didn't see coming — what I call LCOE Myopia:

1. Solar flooded the grid → capture prices compressed
2. Capture prices fell → revenue durability collapsed
3. Revenue fell → PPAs shortened from 20+ years to 7–10
4. Shorter PPAs → merchant exposure climbed
5. Rates rose → financing assumptions broke
6. Equity requirements rose → IRR fell
7. DSCR slipped below 1.0 → projects were cancelled

Not because the technology failed.
Because the capital model was built on assumptions — low rates, long contracts, stable revenue — that quietly stopped being true.

The LCOE Myopia trap in one line:

The cost curve improved. Revenue durability didn't. Leverage doesn't care which one.

Here's what leverage does that nobody talks about:

It amplifies revenue volatility before it touches engineering confidence.

So when debt capacity shrinks, equity requirements rise.
When equity rises, IRR falls.
When IRR falls, the pipeline stalls.

Solar won the cost argument.
It struggled with the capital structure.

Before any capital-intensive allocation, five questions worth asking:

• How exposed is revenue to price compression?
• How long is contracted visibility?
• What happens to DSCR if revenue falls 15–20%?
• How sensitive is the model to interest rates?
• At what point does equity replace debt?

The real due diligence question isn't:
"Is the technology competitive?"

It's:
"Is the revenue durable enough to carry leverage through the cycle?"

Falling LCOE without revenue stability doesn't build resilient assets.
It builds fragile ones with optimistic spreadsheets.

Save this if you sit on a board allocating into capital-intensive assets.
The right question is almost never the one in the deck.

Are you stress-testing revenue durability — or just cost competitiveness?
