My prediction for 2026 - LTV will become a North Star for majority of companies in e-commerce.

Last year we did almost a hundred user interviews with leaders in DTC and people keep saying the same thing - we a moving away from ROAS, it’s a short time thinking, we want to hike a better process. People also tired of the disconnected infrastructure and inability to move fast.

I keep returning to my notes all the time and constantly discover something new. And I owe a big one to Sean Wendt and dtcmvp for connecting me to all those brands.

Unpopular opinion: If you need a big budget to fix retention, you’re doing it wrong.

We pour millions into ads, influences and UGC to acquire customers.

But when it comes to keeping them? 
- Sorry, no budget for that.
- We can't afford a CRO team
- Just send the same e-mail teice

Here’s the reality I’ve seen across 10+ years in subscriptions:

Retention drives 70% of long-term revenue.

And it doesn't require a 7-figure media buy.

It requires:
- Caring enough to look at the data.
- Spotting the signals before customers leave.
- Building systems that react faster than humans can.

I’ve seen companies burn $500k on ads to replace customers they could have kept with a well-timed email or a simple product fix. Retention isn't a cost center. It's your highest ROI engine.

Stop treating it like an afterthought.

What’s the split in your org? 90/10 Acquisition vs Retention?

You know what is the most upsetting thing about building partnerships? Let's call it a black hole effect.

You talk to a person on the other side, everything looks bright and shine. Then all of the sudden darkness. 

You send email. Nothing. 

You follow up. 

Nothing.

All your communications disappear. No events on the horizon.

And then 4 months later your learn that the person left/was fired. And you have to start all over again in a galaxy far away.

Frustrating.

SaaS platforms and agencies should switch their pricing in 2026 and this is how.

I was listening to a recent ASOM Pod episode about pricing that SaaS and different agencies provide to ecommerce merchants.

Let's start from the beginning. Let's look at how companies do their business today.

They have an employee. This employee does the job. This employee should have some goals. If they hit their goals they get paid. If they don't hit their goals they get soon fired or coached. If they can't be coached then they get fired. If they exceed their goals then they get some kind of bonus. 

If we are talking about really good employees or employees who significantly improve the company's financials then the company is usually trying to keep them. That's why we have all kinds of benefits.

How it might look for agencies. Agencies are being hired to do a specific job to get to the goal for which they are being paid. For example a CRO agency's goal is to increase the conversion from 3 to 4%. That's the goal and they should get paid a flat fee based on this. Why? They should get paid for it if they achieve the goal, if that is what they've been hired for. That's ridiculous but if instead they go from 3 to 5 then they should have some kind of bonus. The opposite if they cannot hit their goals in three or four months, nothing works - they should be fired.

Now SaaS? Let's talk about non-AI SaaS first. For example subscription billing or review platforms.

They have two options:

1. They either charge by a number of usage so I charge a flat fee from each transaction. It doesn't matter is it a $10 transaction or a $10,000 transaction, ot consumes same energy. In some cases, like review service, the more reviews you have the more I have to pay for the database. In this case some kind of tier flat fee pricing should be used.

2. Now we live in the era of AI software that is being used not in the linear way. For example let's talk about AI that can help you segment emails. I can use the same platform and create one segment per month. I can use the same platform and create 200 segments per month. Each of them requires me to do some kind of communication, some kind of work. What is being used in this case are some kind of tokens. Why don't we do the same thing and charge based on the usage?

In many cases AI allows you to run in autopilot mode. In this case, if AI, in this case, we actually get into the agency mode. If AI creates a problem it should be fired. If it achieves the goal you get a flat fee. If it goes beyond- it gets bonus.

So, will we see something like this in 2026?
