80% of CPA firm owners will never take their pipeline seriously.
Until it's too late.

This is what I hear on almost every discovery call:


"I have more referrals than I can handle right now."

"I'm buried. I can't even onboard 2-3 new clients."

"I don't need a growth engine. I have referrals. I'll turn it on when I need it." 

"It's tax season." (My personal favorite.)


And I get it.

Tax season is brutal.

You're filing returns until midnight. 

You're chasing clients for documents they should have sent in January. 

You're putting out fires that exist because there's no documented process. 

You're doing the work, all of it because the team can't without you.


And when you finally come up for air in May?

The pipeline is empty. 
The referrals dried up while you had your head down. 
And suddenly everyone is calling agencies, asking about LinkedIn Ads, wondering why leads aren't coming in.

Here's the uncomfortable truth:

You cannot turn on a growth engine in 30 days. 
A pipeline takes months to build. 
The firm owners who have predictable revenue right now started building during their busiest season, when they felt like they didn't need it.

A few things I know from 60+ conversations with firm owners:

The busy work trap is real. 
Website updates, extra meetings, internal coaching, all of it feels productive. 
None of it generates revenue. Busy is not the same as effective.

Marketing is not what you think it is. 
It's not ads.
It's not a rebrand. 
It's messaging, positioning, and a clear offer in front of the right people. 

That's the whole thing.

One referral source retiring can cut your pipeline in half. 

Most firms have 2-3 sources. 
That's not a strategy. 

That's a single point of failure.

The slow season panic is predictable. 

Every year, the same firms who said they didn't need help are the ones scrambling in Q3. 
Every year.

Common challenges I see:

- No documented process for bringing in new clients outside of referrals. 

- No clear offer that can be communicated without a 45-minute discovery call. 

- No follow-up system for warm leads that went cold. 

- No pipeline data, so they can't even see the problem until it's already a crisis.


Success is built on timing, consistency, and infrastructure.

Not on waiting until the pain is bad enough to act.

The question isn't whether you need a growth system.

You do.

The question is whether you'll build it now or wait until slow season forces your hand.

Most firms lose clients not because the work was bad.

But because nobody was paying attention at the right time.

AI does not get tired. It does not forget.

It just flags what you already know but haven't looked at in 30 days.

Your referral network is not a pipeline.

Most CPA firms respond when they have capacity. 
By then, the deal is gone. 
The average B2B sale requires 5-8 follow-up touches. 
Most owners follow up once and move on. 
No documented sales process. 
Every call is improvised. 
Every proposal built from scratch.
 
Fix it with three things: 
1. A response SLA same day, no exceptions.
2. A follow-up sequence - at least 5 touches, automated where possible. 
3. A discovery call framework, same questions, same structure, every time.

Without that data you're not running a business. 
You're running on feelings. 
 
Fix it by tracking three numbers weekly: 
1. Lead source. 
2. Pipeline value. 
3. Close rate.
 
Three numbers. 
Reviewed weekly. 
It will change how you run every conversation.

 
Every quarter, run your firm through this framework.

That sounds great.
 
Until you realize the real problem.
 
I talked to a 7-Fig firm yesterday.
 
They close 40% of the leads they get.
 
That's 𝘄𝗮𝘆 𝗮𝗯𝗼𝘃𝗲 industry average.
 
Most firms close 10-20%.
 
So they should be crushing it, right?
 
Wrong.
 
Here's what they said:
 
"We're pretty consistent on our closing percentage. But the leads go up and down every month."
 
Let me translate that:
 
𝗧𝗵𝗲𝘆 𝗰𝗮𝗻 𝗰𝗼𝗻𝘃𝗲𝗿𝘁. 𝗧𝗵𝗲𝘆 𝗷𝘂𝘀𝘁 𝗰𝗮𝗻'𝘁 𝗴𝗲𝗻𝗲𝗿𝗮𝘁𝗲.
 
This is the trap I see everywhere:
 
Firm owners celebrate their close rate.
 
"We close 40%! We're great at sales!"
 
But they ignore the real bottleneck:
 
𝗬𝗼𝘂 𝗼𝗻𝗹𝘆 𝗴𝗲𝘁 𝟱𝟬-𝟴𝟬 𝗹𝗲𝗮𝗱𝘀 𝗽𝗲𝗿 𝗺𝗼𝗻𝘁𝗵.
 
All referrals.
 
All unpredictable.
 
So your "40% close rate" doesn't matter.
 
Because you can't control the input.
 
Here's the math:

• 150 leads/month (predictable)
• 25% close rate
• = 37 new clients/month (guaranteed)
 
See the difference?
 
𝗔 𝗹𝗼𝘄𝗲𝗿 𝗰𝗹𝗼𝘀𝗲 𝗿𝗮𝘁𝗲 𝘄𝗶𝘁𝗵 𝗮 𝗽𝗿𝗲𝗱𝗶𝗰𝘁𝗮𝗯𝗹𝗲 𝘀𝘆𝘀𝘁𝗲𝗺 𝗯𝗲𝗮𝘁𝘀 𝗮 𝗵𝗶𝗴𝗵 𝗰𝗹𝗼𝘀𝗲 𝗿𝗮𝘁𝗲 𝘄𝗶𝘁𝗵 𝗻𝗼 𝗰𝗼𝗻𝘁𝗿𝗼𝗹.
 
The 7-8 Fig firm owner gets this.
 
But he's been stuck in the referral trap for 25 years.
 
And every accounting conference he goes to?
 
Nobody's solved it.
 
So here's my challenge:
 
Stop optimizing your close rate.
 
Start building your 𝗹𝗲𝗮𝗱 𝗴𝗲𝗻𝗲𝗿𝗮𝘁𝗶𝗼𝗻 𝗲𝗻𝗴𝗶𝗻𝗲.
 
Because you can't scale what you can't control.
 
Agree?

The most common thing I hear on discovery calls?
"We tried marketing before. It didn't work."

And every single time, I ask the same follow-up.

"What did you try?"

The answers are always some version of this.

Hired an agency. Ran some ads. Posted on LinkedIn for a few months.
Spent somewhere between $5K and $30K.
Got a few leads. Nothing closed.
Stopped doing it.

Then they went back to referrals.
And called it a day.

Here is what I never hear them say though.
"We had a clear offer that spoke to one specific type of client."
"We knew exactly what problem we solved and for who."
"We tracked every lead and knew our close rate."

Not once.

Because that work was never done.

So the marketing didn't fail.

The foundation wasn't there.

You can't pour traffic into a broken container and expect it to hold.

Most firms that say "marketing doesn't work for us" actually mean
"we skipped the hard part and hoped the channel would fix it."

It never does.

The channel is the last thing you build.

Not the first.

P.S. I have never met a firm owner who regretted slowing down to fix the foundation. I have met plenty who regretted not doing it sooner.

Most CPA firm owners will never sell their firm.
Not because nobody wants to buy it.

Because there is nothing to buy.

A firm built around one person is not a business.
It is a job with a logo.

Buyers do not pay multiples for jobs.

They pay multiples for systems. Recurring revenue. Transferable client relationships. A team that runs without the founder.

Here is the hard truth.
If you walked away tomorrow, 
would the firm still generate revenue next month?

Most owners already know the answer.

They just don't like it.

The firms that sell for 4 to 8x revenue have a few things in common.

Revenue that does not depend on one person.
A client base that is spread across many, not concentrated in a few.
A team that delivers without the founder on every call.
A pipeline that generates new clients without referrals.

None of that happens by accident.

It gets built on purpose, years before the exit.

The best time to start building a sellable firm was 5 years ago.
The second-best time is right now.

What would your firm be worth if you tried to sell it today?

P.S. Most owners ask me this question in year 12 of a 15-year plan. The answer is usually uncomfortable. But at least we still have time to fix it, unlike their retirement timeline.

I love how skeptical traditional CPA firm owners get.
 
It's fascinating. And sad.
 
They've been in business 10, 20, 30 years.
 
Built a solid reputation.
 
Probably pulling $1M-$3M in revenue.
 
But ask them about:
 
• Selling for a 3x-5x multiple
• Building systems that don't require them
• Using tech to automate delivery
 
And they look at you like you're speaking a different language.
 
"That won't work in accounting."
 
"Our clients expect to talk to me."
 
"We've always done it this way."
 
I don't blame them.
 
They trained for years to be 𝘁𝗲𝗰𝗵𝗻𝗶𝗰𝗶𝗮𝗻𝘀.
 
Nobody taught them to be 𝗲𝗻𝘁𝗿𝗲𝗽𝗿𝗲𝗻𝗲𝘂𝗿𝘀.
 
So they built what they know:
 
𝗔 𝗵𝗶𝗴𝗵-𝗽𝗮𝘆𝗶𝗻𝗴 𝗷𝗼𝗯.
 
• Growth = more grind
• Billable hours = revenue ceiling
• Time off = firm stops
 
Meanwhile?
 
Firms that started 𝟯 𝘆𝗲𝗮𝗿𝘀 𝗮𝗴𝗼 are hitting $3M-$5M in ARR.
 
Selling for 5-7x multiples.
 
Taking months off.
 
How?
 
𝗧𝗵𝗲𝘆 𝗯𝘂𝗶𝗹𝘁 𝗮 𝗺𝗮𝗰𝗵𝗶𝗻𝗲, 𝗻𝗼𝘁 𝗮 𝗯𝘂𝘀𝗶𝗻𝗲𝘀𝘀 𝘁𝗵𝗮𝘁 𝗿𝘂𝗻𝘀 𝗼𝗻 𝘁𝗵𝗲𝗺.
 
They focus on:
 
• Systems (not heroics)
• Client lifetime value (not billable hours)
• Enterprise value (not just this year's P&L)
 
The traditional guys have talent.
 
But they have 𝗻𝗼 𝗶𝗺𝗮𝗴𝗶𝗻𝗮𝘁𝗶𝗼𝗻.
 
They can't fathom that a different model exists.
 
And honestly?
 
That's what's broken in this industry.
 
Not the skill.
 
𝗧𝗵𝗲 𝘁𝗵𝗶𝗻𝗸𝗶𝗻𝗴.
 
CPA and CFO firms are recession-proof.
 
But being recession-proof doesn't mean being 𝘃𝗮𝗹𝘂𝗮𝗯𝗹𝗲.
