You're explaining a technical decision to an executive team.

You include the reasoning. The trade-offs you considered. The edge cases. The dependencies. The alternatives you evaluated and why you chose this path.

You're being thorough. Complete. Precise.

The executive listening thinks: "He seems uncertain. Why is he hedging so much? If this was the right call, why all the caveats?"

You think you're being clear. They hear doubt.

This is the communication paradox technical leaders don't realize they're experiencing.

In technical spaces, thoroughness is credibility. Include the nuance. Name the trade-offs. Show your thinking. That's how you build trust with engineers.

In executive spaces, presence and brevity is credibility. Know what you know. Know what you don't. Don't over-explain.

Same communication skill. Opposite effect depending on the room.
Most technical leaders never realize this gap exists. They assume good communication is good communication. It's not.

It's context-dependent. And the context determines what sounds credible.

I watched a brilliant engineering director present his technical roadmap.

The roadmap was solid. Well-planned. Technically sound. He'd thought through the architecture implications, the resource requirements, the timeline.

Then the CFO asked: "What's the business impact of this roadmap?"

The director paused. "It enables scaling. It improves performance. It reduces technical debt."

The CFO nodded but didn't seem satisfied. "But what does it mean for revenue? For customer acquisition? For margin?"

The director had no answer.

Not because he didn't know his roadmap. But because he'd never been asked to connect his technical work to business metrics.

He was optimizing for technical excellence. The CFO was trying to understand business impact. Two completely different frames.

The director thought the roadmap spoke for itself. The CFO thought the roadmap's value was invisible.

That's the gap between technical thinking and business thinking. And it explains why brilliant technical leaders hit invisible ceilings.

You're executing well in a domain nobody at the executive table is monitoring.

Here's why technical leaders default to over-explanation:

You've been trained, for years, to be precise. To include nuance. To name edge cases. To show your work.

In engineering, that's essential. You need to know the assumptions. The dependencies. The failure modes. The person who has to maintain this needs to understand the complete picture.

So you learned: Thoroughness equals credibility.

That training works perfectly in technical contexts. It's how you build trust with engineers. It's how you get code reviewed. It's how you avoid catastrophic mistakes.

But then you move into executive conversations. And the same instinct that made you credible with engineers makes you sound uncertain with executives.

They're not asking for your analysis. They're asking for your judgment. And judgment sounds confident. It doesn't hedge.

So when you explain all the trade-offs you considered, they hear: "I'm not sure."

When you name the risks, they hear: "I'm worried about this."

When you include the caveats, they hear: "I haven't thought this through completely."

You're doing the same thing that made you successful in engineering. And it's backfiring in executive contexts.

That's not a flaw in you. That's a context shift you didn't realize you had to make.

Which feels more natural to you: explaining thoroughly until they understand, or leading with conviction and letting them ask questions? What does that tell you?

You can explain your technical architecture in detail.

The systems. The dependencies. The trade-offs. The scaling decisions. The engineering challenges and how you solved them.

You're brilliant at this. Years of technical depth. Clear thinking. Well-reasoned decisions.

Now answer this: How does your technical architecture create business value?

Silence.

You can say "It enables the product" or "It supports scalability." But that's not explaining business value. That's repeating generic infrastructure language.

Real business value is: What does this enable the company to do differently? What customer outcome does this unlock? What competitive advantage does this create?

Most technical leaders can't answer those questions. Not because they lack intelligence. But because they've never learned to think in business terms.

You've spent 15, 20 years learning to think technically. Your entire brain is wired for technical thinking.

Business thinking is a different language. Different metrics. Different outcomes you're optimizing for.

You can be excellent at one and completely blind to the other.

That blindness is invisible to you. But visible to business leaders. And it's the ceiling on your advancement.

I watched a technology leader present to the executive committee.

He was explaining a major technology shift. The reasoning was solid. The direction was right.

But he spent 15 minutes walking through the decision process. The options he considered. Why he rejected some. Why he chose this one. The risks and mitigations.

By minute 5, the board was checked out. Not because the logic was bad. But because the explanation felt endless.

When he finished, the board's reaction was tepid. Questions about whether he'd really thought it through. Suggestions that maybe he should reconsider.
He had thought it through. Deeply. But his explanation style suggested he hadn't.

A week later, a peer presented a different strategy to the same board. She took five minutes. "Here's where we're going. Here's why. Here are the three risks. Here's how we're mitigating them."

Board reaction: Decisive. Confident. "Let's move forward."

Same quality of thinking. Different communication style. Radically different outcomes.

The 1st leader’s mistake wasn't in his analysis. It was in assuming the board wanted to see his analysis. They wanted to see his conviction. If they have questions they’ll ask.

Conviction sounds brief. Analysis sounds uncertain.

Are you explaining to help them understand, or explaining because you're not sure they'll agree? That distinction changes everything.

Here's what most technical leaders don't understand:

Business leaders think about business metrics. Revenue. Margins. Customer acquisition cost. Competitive advantage. Market share. Growth rate.

Technical leaders think about technical metrics. Performance. Scalability. Reliability. Quality. Technical debt. System architecture.

These are completely different domains.

And they operate on completely different timescales.

A technical decision you make today might impact business metrics 18 months from now. By then, you've moved on to other decisions. The connection is invisible to you.

A business decision a business leader makes today impacts revenue next quarter. They can see the cause and effect. They can measure it.

So business leaders optimize for business metrics. Technical leaders optimize for technical metrics. And those two optimizations are often misaligned.

You deliver a technically excellent system that doesn't move revenue. The business leader wonders why the investment didn't pay off. You wonder why they don't see how much better the infrastructure is now.

You're both right. You're just optimizing for different outcomes.

And that misalignment is why technical leaders don't advance to business leadership roles.

You have to learn to think about business metrics. Not instead of technical metrics. In addition to them.

There's a pattern I've watched for 30 years.

Technical leaders rise because they're thorough. They think through problems completely. They anticipate edge cases. They consider trade-offs. This thinking is valuable. It got you promoted to director.

Then something happens. You're in a strategic conversation. You explain your approach. The room goes quiet. You interpret the silence as "they don't understand the technical depth." So you add more detail.

The silence gets louder.

What you're not seeing: the silence isn't "I don't understand." The silence is "I'm not sure I trust this person's judgment." Over-explanation reads as uncertainty. Not precision.

The executive table doesn't need you to explain the technical architecture. They need you to explain the business decision. Those are different conversations entirely.

One requires completeness. One requires clarity.

You've been optimized for completeness for your entire career. Now you're in a context that values clarity. And you're still using the tools that got you here.
The shift isn't hard. It's just different.

I almost lost a promotion because of this.

I was explaining a strategic technology decision. I was being thorough. I was covering the trade-offs, naming the risks, walking through the architecture. I thought I was being clear.

The executive reviewing my proposal for the VP role read it and told me later: "You're technically excellent. But I wasn't sure you were confident in your decision. You hedged on everything."

I wasn't hedging. I was being complete. But to him, completeness looked like doubt.

That feedback stung. And it changed how I communicate forever.

The shift is simple to name and hard to execute. Stop explaining thoroughly. Start explaining clearly. Name what you know. Name what you don't know. No hedging. No covering every base.

Your technical peers will notice the shift. They might even push back on missing edge cases. The business leaders? They'll start treating you differently. With more authority.

This isn't about being less precise. It's about being precise in the context where you're sitting.

In technical spaces: be thorough. In executive spaces: be clear.

Most directors spend their entire career in the wrong communication mode for where they want to go.

I watched this pattern for years before I understood it.

A director with strong executive presence gets invited to a strategic initiative. She contributes something meaningful early. Now she's visible to the executive team. That visibility creates an opportunity to lead something larger. Leading that creates a track record. That track record gets her considered for the VP role.

Meanwhile, another director with similar capability stays in execution meetings. She says little. She's not invited to strategy conversations. She stays invisible to the executive team. The opportunities don't come. The advancement doesn't happen.

Same capability. Different presence. Completely different trajectories.

The loop is simple: presence creates invitations. Invitations create visibility. Visibility creates opportunities. Opportunities create advancement.

Without presence, you're stuck outside the loop.

Most technical directors are intelligent enough to understand this intellectually. The problem is they don't feel like they have presence. So they stay quiet. Which keeps them outside the loop.

Here's what's actually true: presence isn't something you have or don't have. It's a set of behaviors you either practice or you don't.

The ones who advance are practicing those behaviors. Consistently.

You're explaining a technical decision to the CFO. You're 8 minutes into a thorough, complete explanation. You notice her expression has shifted.

She's stopped listening at minute 3.

This happens because you're speaking two different languages. In your world, technical spaces reward completeness and precision. You explain the architecture, the trade-offs, the edge cases, the reasons why you chose this approach over that one. That thoroughness is respected. It's your credibility signal.

But in her world, executive spaces operate on different rules. That same thoroughness reads differently. It reads as over-explanation. Which reads as uncertainty. Which reads as "this person isn't confident in their decision."

The cruel part: the more you explain, trying to be clear, the less credible you sound.

Most technical directors never realize this is happening. They think the CFO just doesn't understand technology. What's actually true: you're communicating in a way that undermines your credibility in her context.

Here's what's true on both sides: clarity is the goal. But clarity looks completely different depending on where you're sitting.

By the time you realize you've hit a scaling ceiling, you've probably wasted 2-3 years on it.

You've tried harder. Been more efficient. Asked your team to step up. Worked longer hours.

The ceiling didn't move.

That's the window problem. The years you spend trying to squeeze more execution out of your time are years you're not building a team that can execute without you.

And the longer you're stuck in execution, the harder it becomes to leave it behind. Your organization has adapted to you being there. Your team has learned to depend on it. The operations are built around your involvement.
Extracting yourself becomes exponentially harder.

Most Directors don't realize this until too late: If I want to move to VP, I need to have proven I can lead at scale. I can't do that while I'm executing.

The window for making that shift closes. Not because you can't do it. Because you've spent so much time in execution that climbing out becomes nearly impossible.

The ones who move to VP early are those who made this shift earlier. Who released execution at Director level so they could prove they could lead at scale.

Every year you wait costs exponentially more.

You know your leadership capacity is limited.

Same amount of effort. Radically different capacity.
The math is relentless.

Most leaders know this intellectually. But they don't make the move because releasing execution feels like losing control. Or abandoning quality. Or letting the team down.

It's none of those things. It's the only way to actually lead at scale.
The scaling ceiling you're hitting isn't a capacity problem. It's a choice problem.

What you choose to do personally determines the size of the organization you can actually lead.

The credibility loop has four stages, and most technical leaders are stuck outside it.

Stage one: you contribute something in a conversation. Something clear. Something valuable. Not because you're the smartest person in the room. Because you spoke up.

Stage two: people notice. Not because you were perfect. Because you were present.

Stage three: you get invited to something bigger. A strategic conversation. A leadership initiative. Something you wouldn't normally be in.

Stage four: that bigger conversation creates visibility. That visibility creates the next opportunity.

Then the loop repeats. And repeats. And compounds.

By year two, the person in the loop is significantly ahead. They're in conversations you're not. They've got visibility you don't. They're being considered for things you're not.

The gap looks like talent. It's actually presence.

The director who stays quiet in meetings? She's outside the loop. She's not contributing. So she's not noticed. So she's not invited to bigger things. So she stays invisible.

Same capability. Different loop.

The one who decides to speak up early and often? She starts the loop immediately. It compounds over 18 months into irreversible advancement.

He is the 2019 recipient of the “Marvin L.
