Which ones only make sense if the following round is guaranteed?
What must be preserved if conditions turn before you expect?

Capital deployed too early doesn’t just shorten runway.
It removes options.
It forces future rounds to solve yesterday’s optimism.

The teams that survive treat cash like a dependency chain, not a pile of fuel.
Every dollar either earns the right to deploy the next one—or it doesn’t get spent.

The uncomfortable question isn’t how impressive your valuation looks.

I used to believe headcount scaled output.
Then I watched a company spend $11M in under two years and end up with less clarity than it started with.

Demand was real.
The product worked.

And when off-the-shelf systems don’t fit,
that’s when custom tools become useful.

Not as a starting point.

As a consequence of clarity.

In the past 2-3 years I have met CFO’s who have very similar finance problems.

After having a deep dive, I realized that the problem doesn't lie in the people or the work.

It’s the tools they added which don’t fit into their processes.

Most finance workflow tools fail because they model an organisation that doesn’t exist.

Templates assume order before judgement.
Sequence before context.
Rules before exceptions.

But real finance work runs the other way around.

In practice, finance sits inside ambiguity.

And I always tell my clients that you can never truly remove ambiguity when the work involves people because ambiguity is a very human part of any business.

Numbers arrive incomplete and decisions depend on timing, intent, and consequence.

Exceptions are not edge cases, they are the most risky parts.

Standard workflows struggle here because they are designed to reduce variance.

So finance teams adapt.

They don’t reject the tool but they do end up compensating for it.
From the outside, this looks like poor adoption.
From the inside, it’s disciplined judgement protecting the business.
This is the misfit most implementations never address.

Templates require the organisation to stabilise around the tool.
But growing organisations don’t stabilise, they reconfigure.
That’s why the friction isn’t in training or change management.
It’s structural.

When the workflow can’t absorb real-world complexity, it pushes it elsewhere.
And complexity always finds a place to live.

Custom workflows work not because they are different.
They work because they start from how decisions are actually made.

When the system is shaped around judgement instead of sequence,
finance stops fighting the tool.

Not because the work got simpler.

But because the tool finally respects how the work functions.

In many organisations, finance spends most of its time explaining what already happened.

The approach is accurate. 

But it’s backward‑looking.

And that’s the problem.

When finance is trapped in explanation mode, it slowly loses its seat at the decision table. 

Because its value shows up too late to influence outcomes.

This usually happens because finance is overloaded with:

↳ closing cycles that consume attention.
↳ reconciliations and adjustments that arrive late.
↳ data preparation that leaves little room for interpretation.

So finance becomes reactive by default.

The change from partner to historian often starts with one subtle signal:
finance is invited after decisions are made, not while they’re being shaped.

At that point, finance’s role narrows to validation instead of challenge.

To move back into a true partnering role, finance leaders have to change where time is spent not just what’s reported.

That starts with a few hard resets:
First, finance needs to protect time for forward‑looking work.

If the majority of the team’s effort is consumed by closing and explaining variances, there is no capacity left to test assumptions, model scenarios, or ask “what happens if this continues?”

Second, finance must stop trying to answer every question about the past.

Not every variance needs a detailed story. 

What matters is identifying the ones that affect future decisions: pricing, investment, resourcing, or risk.

Third, finance has to show up earlier in the conversation.

Partnership is built by asking uncomfortable questions before commitments are locked in:

↳ What assumptions are we making here?
↳ What breaks if volume changes?
↳ Where is this decision hard to reverse?

Finally, finance leaders need to redefine success internally.

If the team is rewarded mainly for accuracy and speed of reporting, they will optimise for history.

If they’re rewarded for insight, judgment, and decision support, behaviour changes.

Finance adds value by helping the business make fewer bad decisions in the future.

The organisations where finance is a true partner are closing cleanly enough to move forward with confidence.

So the conclusion for many leaders is that this isn’t a priority.

What actually slows action is the absence of a clean decision path.

There’s already a central system.

Another team nominally owns the workflow.

Escalating the issue creates more friction than solving it seems to remove.

And payroll or HR rarely feels like the hill to die on.

The risk, however, continues to compound.

Compliance doesn’t wait for alignment.

Regulatory exposure doesn’t care who owns which part of the process.

And when growth crosses a certain threshold, informal controls stop protecting the organisation.

That’s usually when leaders start to pay attention because risk has finally become visible enough to justify disorganization.

Systems don’t become dangerous when they’re poorly designed.

They become dangerous when no one is accountable for evolving them.

One of the biggest misconceptions I’ve seen in finance is this:
automation always means buying something new.

In reality, many companies already pay for powerful systems; they just don’t use what they have.

I’ve seen teams struggle with manual processes inside ERPs that are far more capable than people realise. 

Because features are switched off, under‑licensed, or simply ignored. 

So finance teams keep doing things manually, even when the system is built to handle it.

A lot of this comes down to adoption and mindset. 

If no one complains loudly enough, leadership assumes things are “working.” 

If a feature costs extra, it’s questioned even when the time saved would outweigh the cost many times over. 

And if a process has always been done a certain way, people hesitate to change it, even when it’s inefficient.

The result is wasted time in places people don’t always notice. Not just data entry, but waiting. 

Waiting for processes to run. 

Waiting for systems to finish. 

Waiting to move forward with analysis because someone has to manually trigger or monitor what could have been automated.

What’s often missing is awareness. 

Understanding what the system already does. 

Investing in usability. 

Giving teams the tools and access that let them work efficiently instead of around the system.

Automation sometimes starts with asking a simpler question:

What are we already paying for and why aren’t we using it?

Because when finance systems are fully used, teams stop spending time navigating limitations that shouldn’t exist in the first place. 

And that’s when automation actually delivers on its promise.

Small things don’t hurt until they do.

Most leaders are not reckless.
They’re pattern-driven.

If everything ran smooth every month,
the conclusion feels logical:

This is fine.

And in a narrow sense, it is.
Until the moment it isn’t.

What makes payroll and HR uniquely dangerous is that they fail without early feedback.

You don’t get warning signals.
You get outcomes.

A question you didn’t expect.
A complaint that reframes the past.
A compliance issue that arrives fully formed.

By then, you’re not deciding whether to change.
You’re responding to something that already exists.

This is where “I don’t know what I don’t know” becomes operationally expensive.

Because the absence of problems is mistaken for proof of correctness.

It isn’t.

It’s just untested exposure.

What’s interesting is how the same fear flips direction once the stakes are visible.

Early on, leaders hesitate because learning feels costly.
Later, they outsource quickly because learning feels dangerous.

Because now the margin for error has disappeared.

At that point, expertise is no longer about optimisation.
It’s about containment.

Reducing the surface area of surprise.
Shrinking the range of things that can go wrong.

The real value of experience is not knowing every rule.
It’s knowing which unknowns are still live.

Peace of mind isn’t emotional.
It’s structural.

It’s the difference between operating inside known boundaries
and discovering them the hard way.

In 2025, many finance teams believed they were making smart automation decisions.

They chose proven tools.
They followed common implementation patterns.
They trusted best practices.
That comfort came from familiarity.

Volumes increased.
Exception cases grew.
Operations stopped fitting default logic.
Finance tools stayed fixed. 

Teams adjusted around them. 
Processes were bent to fit the system instead of the system supporting the process.

That is where blindness begins.
Outputs still appear, so the problem stays invisible.
But the effort to produce those outputs keeps rising.

Risk moves earlier in the process, where leadership no longer looks.

Another mistake in 2025 was treating implementation as the end.

Once a tool went live, it stopped being questioned.
The headcount grew.
Vendors changed.
Payroll rules evolved.
The system stayed frozen.
Comfort looks like stable results.
Blindness looks like ignoring the cost of producing them.

2026 will not punish CFOs for caring about results.
It will punish those who assume the same setup can keep delivering them.

Finance tools are not universal.
They must be shaped around how work actually flows and evolves as the business evolves.

Managing outputs keeps the business running.
Seeing when the system behind those outputs no longer fits is what keeps finance credible.

When tools are implemented as standard templates, teams absorb the mismatch through manual effort.

The answer is redesign, not replacement.
Workflows need to be reshaped as capacity changes.
Logic needs to be adjusted as complexity grows.

When systems evolve with how work is done, automation reduces effort instead of shifting it.

Outputs stay reliable because the process behind them stays realistic.
That is the difference between tools that support finance and tools that quietly exhaust it.

Most HR systems work exactly as designed.

They track individuals, record roles, and facilitate approvals.

But they stop at the HR boundary.

They do not see what happens next.

↳ They do not know how a hire changes cost behaviour.
↳ They do not see when payroll timing affects cash.
↳ They do not see how headcount assumptions enter forecasts.
↳ They do not see when compliance exposure begins.

So everything looks fine inside the HR system.

And finance inherits the risk later.

Because the system could not see the consequence.

A role is approved without downstream cost logic.

A reporting line changes without payroll alignment.

A new region adds complexity without compliance readiness.

HR confirms the action, and finance absorbs the impact.

The issue is not HR, and it is not even finance.

It is the seam between them.

Strong organisations design for that seam.

↳ They connect people decisions to financial consequences early.
↳ They treat payroll as infrastructure, not administration.
↳ They share ownership of assumptions, not just tasks.
↳ They care about timing, not only totals.

HR tools create structure.

Finance systems manage consequences.

When they stay disconnected, the risk moves from one to the other.

And by the time it appears, the decision is already history.

Most systems are great at scaling volume.

More people, transactions, reports, and tools.

Very few systems scale understanding at the same pace.

When a company is small, understanding lives in conversations.

People sit close to the work, questions get answered in real time, and context moves naturally.

As the company grows, decisions start moving faster than explanations.

Work gets done, reports get delivered, and numbers look fine.

But fewer people can explain why those numbers look the way they do.

This is where risk starts to build.

Because the organisation moves faster than its ability to interpret wrong.

Finance sees this first.

Forecasts still run, payroll still processes, and budgets still roll forward.

Yet understanding starts to lag behind execution.

When understanding lags, leaders begin to rely on outputs instead of reasoning.

And outputs without context create false confidence.

HR tools optimise for legibility, not effectiveness, and they make organisations easy to read.

Clean org charts, reporting lines, standard titles, and neat structures.

On paper, everything looks orderly.

But legible does not mean effective.

Some of the most effective organisations look messy on a chart.

People stretch across functions, decision paths overlap, and influence does not always follow titles.

Work still gets done.

Often better.

HR systems struggle with this reality.

↳ They are built to describe organisations, not test how work actually flows.
↳ They capture structure, not friction.
↳ They show hierarchy, not dependency.

So leaders start trusting what looks clean.

↳ The chart makes sense.
↳ The system confirms it.
↳ The assumption follows: this should work.

But execution happens elsewhere.

Decisions bypass the formal path.

Work moves through informal channels.

Problems get solved by people the chart does not highlight.

The organisation works despite the structure, not because of it.

This is where legibility becomes dangerous.

When systems reward neatness, effectiveness becomes secondary.

Teams adapt, workarounds grow, and reality disconnects further from what the system shows.

Strong organisations notice this early.

Key shifts that help organizations:
