Most teams are using AI to write their creative briefs. That's the wrong job for it.

Not because AI can't write. It can. 

The problem is that writing the brief was never the point. 

When you force three pages of features and audience nuances down to one, every cut becomes a strategic decision. 

Which proof point earns the most trust? 

If the buyer remembers one thing, what does it need to be?

Hand that to AI and you skip the part that needs your thinking. 

When I'd posted about my brief writing philosophy a couple of weeks ago, Andreas (Dre) Voniatis asked me if AI does belong in the process.  

I had to sit with it for a while because there is a real role for it, just not the one most people default to.

A good creative brief has five elements. 
→ Target audience. 
→ What the audience currently believes. 
→ What we want them to believe. 
→ The promise. 
→ And why they'll believe it.

AI can strengthen the research behind each of those. 

- Run synthetic focus groups to pressure-test your assumptions about the audience. 

- Map your features and benefits against what buyers currently believe so you can spot the gap between their perception and your reality. 

- Stress-test whether your promise actually lands as a single idea or if you're trying to cram three messages into one sentence.

Where it falls apart is the judgment calls that connect those five elements together. 

It can't decide which audience segment to prioritize when you could go after three. 

Or choose the one belief you need to shift when the research gives you six. 

Nor can it tell you when to kill a proof point your CEO loves because it doesn't support the promise.

Those decisions come from knowing your customer, your market, and what actually drives someone to pick up the phone. Twenty-five years of writing briefs has taught me that the cuts are where real strategy lives.

Once you've made those calls yourself, AI becomes a solid editor. Tightening sentences, removing filler, helping you get from a page and a half to one clean page.

But the messy middle is yours to own.

Most SaaS founders close the first deals themselves. Make it look easy.

Most B2B companies treat their annual holiday card like a chore. We treated ours like a campaign.

At 4INFO, December meant the same thing it means at most B2B companies. 

Somebody in marketing gets asked to send a holiday greeting. 

Usually a generic video with stock snowflakes and a logo slapped on at the end. Nobody remembers it. 

Nobody talks about it. It goes out, it gets ignored, and everyone moves on to Q1 planning.

We had just finished a brand refresh and I looked at that annual obligation differently. 

What if the holiday card was entertaining? 

So we made an animated video that reimagined the tongue-stuck-to-the-flagpole scene from A Christmas Story. Except instead of a flagpole, it was an iPad because we were a mobile advertising platform.

Our sales team hated the idea at first. It was too weird for their liking. 

But then clients started responding. And sharing it on social. Even calling to talk about it. 

Suddenly, sales had a reason to pick up the phone in December that wasn't a cold pitch.

That first video worked well enough that it became an annual tradition. 

Every year we'd come up with a new concept that tied our tech focus to something culturally relevant.

All from a budget line item that most companies treat as a throwaway.

Every B2B company has these moments: Holiday cards, onboarding emails, conference follow-ups, or event invitations. 

Most teams treat them as administrative chores and move on.

But non-marketing touchpoints like these can impact customer acquisition and renewal as much as major campaigns when you start treating them as brand-building moments.

Most digital leaders come from digital backgrounds. Matthew Rubin's career includes retail operations, merchant roles, store management, and even vendor-side sales.

So why is he running digital and e-commerce at Tractor Supply Company?

Because the best digital strategies start with the customer, not the technology. And Matthew has spent his career focused on exactly that.

He told Nick Paladino and me something on The Frictionless Experience that I keep coming back to: customers decide how they want to buy. It's our job to make sure we get it to them in the easiest way possible.

That philosophy is behind some interesting decisions at Tractor Supply. They built their web experience mobile native, not mobile-first. 

They put "Buy It Again" as a header on the site because their customers are constantly reordering feed and supplies. Their delivery drivers take notes on exactly where on a customer's property to drop product, so the next driver knows the spot.

And his take on what people get wrong about frictionless was one of the sharpest answers we've gotten to that question: friction isn't limited to what happens on a screen. It can show up at any stage of the purchase journey, all the way through fulfillment.

A buddy of mine sat in on one of my sales calls recently. Afterward, over coffee, he gave me his honest feedback.

"I hate the pyramid."

He was talking about the visual I use with prospects to explain why they can't jump straight to tactics. 

I've drawn some version of it for years. Foundation at the bottom, strategy in the middle, execution at the top. 

His point was that it feels too academic. Feels like a lecture when the person across from me just wants results.

So we brainstormed a different way to tell the same story and landed on something that I think works better: a house.

You wouldn't hire a contractor and say, "Skip the foundation, I need walls by Friday." You wouldn't start hanging light fixtures before the electrical is roughed in. You wouldn't pick out kitchen cabinets before there's a blueprint.

But that's exactly what most B2B companies do with their marketing. They want ads before they've figured out their positioning. They want a new website before they can explain what makes them different. They want content before they've defined who they're talking to and why that person should care.

Almost every prospect I meet has the same foundational gap. It shows up as a messaging problem, but it runs deeper than that. 

They haven't done the work of understanding how they stack up against competitors, why customers actually buy from them and why others don't, or how B2B prospects research and evaluate solutions today. The website says one thing, sales pitches another, ads promise something else, and nobody in the company tells the same story.

And they want me to start building on top of that.

The foundational work takes about 90 days. Understanding the market, the competition, the buyer. Getting the story right. Aligning everyone around it. Updating playbooks to match how people actually buy today. 

But most prospects flinch when I say that. They need pipeline now. They have a board meeting coming and a CEO asking why marketing isn't producing.

But 90 days of foundation saves you a year of building on sand. 

Every company I've joined where the previous team skipped this step ended up doing the work anyway. They just did it after burning through six months of budget on campaigns that couldn't convert because the story underneath was broken.

Pour the foundation. Draw the blueprint. Then build.
