Every BFCM, there’s always one moment where someone tries to save the day with a last-minute idea.

A heroic resend.
A “small copy tweak.”
A discount change because “our competitor just launched 30%.”
A popup update 10 minutes before launch.

Heroics feel productive.
But they break systems.

The best BFCM teams don’t rely on last-minute brilliance.
They rely on preparation, ownership, QA, and calm execution.

Our internal rule is simple:
No heroics.
Just systems.

If something feels urgent enough to require heroics, the process already failed upstream:
- The brief wasn’t clear
- The timeline wasn’t respected
- The escalation path wasn’t used
- The offer wasn’t finalized on time

Heroics fix symptoms.
Systems eliminate them.

And the calm operator always chooses systems.

A half-used process is a burden.

Not a system.

That little section in the task no one fills out?
That tag no one checks?
That SOP step everyone skips?

Dead weight.

If it’s not being used, it’s not helping.

This brand has used the same Black Friday strategy 3 years in a row, soon to be 4.… and here’s how you can too.

Here’s what they’re doing:

Mejuri is a great example of how a clear campaign strategy can scale when it’s built correctly.

Instead of trying to make content go viral, the team created a strategy with the customer in mind.

1. They use their Q4 as a way to send even more emails with their BFCM campaigns PLUS their regular campaigns

2. Past data is used to make decisions. For two years, the hero offer was 20% off everything. In 2024, they shifted to 25% off on carts over $150.

3. Early November gift guides are grouped by price, from gifts under $150 to higher-ticket pieces. It lets shoppers filter by what they’re willing to spend and move straight to checkout.

4. Mejuri’s Black Friday templates are simple, drag-and-drop friendly, and reusable for the next year. The main focus is on segmentation and timing. 

5. After the shipping windows close, they push virtual gift cards so people can still buy last-minute. As they’ve grown into an omnichannel brand, they use email to push both online and in-store traffic.

Once you have your core idea and strategies, you can start keeping what works and dropping what doesn’t. The goal is to push hard and keep testing.
