Every PMM wants to become "more strategic".
Here's the simplest path:

Get better at choosing which problems to solve.

Most problems fall into four categories:

Delegation Zone
Quick Wins
Shared Wins
Strategic Levers

The average PMM spends too much time in the wrong one. Strategic PMMs are selective.

Answer these questions to see where a problem fits, and how to prioritize it.

DELEGATION ZONE

- Could someone else do this just as well?
- Would skipping this have little to no business impact?
- Does this require little to no PMM judgement?

If yes, delegate or drop.

QUICK WINS

- Am I particularly good at solving this type of problem?
- Can this be completed quickly with minimal effort?
- Will it create a small but noticeable improvement?

If yes, do it quickly and move on.

SHARED WINS

- Would solving this improve key business outcomes?
- Is another team better positioned to lead this work?
- Would PMM's time be better spent partnering vs leading?

If yes, partner, don't own.

STRATEGIC LEVERS

- Will this materially shape direction or priorities?
- Is PMM uniquely qualified to solve this problem?
- Would the outcome be weaker without me involved?

If yes, prioritize aggressively.

The fastest way to become more strategic is not to just work harder. It's to ruthlessly filter what you work on.

The best PMMs spend 80% of their time in Strategic Levers. The rest spend 80% everywhere else.

If your research isn't landing, it's probably not about the data.
It's about something much bigger.

PMMs spend hours tracking patterns, pulling sources together, analyzing trends.

We get genuinely excited about our findings.

Then we present to product stakeholders or senior leadership.

And... crickets.

No one else seems remotely as excited as we are.

The problem? You're probably stuck in what I call the "observation zone."

Most PMMs present low-quality insights without even knowing it. They describe what happened, but they don't help people understand why it matters or what to do next.

There are three levels of insight quality:

LEVEL 1: OBSERVING

You're describing what happened. Sharing data, maybe a few trends.

"Our competitor updated their homepage."
"We have 10 customer support tickets on this feature."

These are just data points. The business doesn't know why they should care, so they divert their attention somewhere else.

This is where most PMMs get stuck.

LEVEL 2: INTERPRETING

Now you're connecting meaning to the data.

"Our competitor updated their homepage to emphasize AI. This, combined with other changes to their marketing and the launch of their new feature last week, signals a positioning shift we need to respond to."

"Those 10 support tickets all come from our priority customer segment and mention the same point of friction. We need to pay attention before it starts costing us renewals with our best customers."

When you apply meaning, you spark conversation. You give people something to react to.

But interpretation alone isn't enough to drive action.

Because now everyone will ask: "Okay, so what do we do about it?"

LEVEL 3: DIRECTING

This is where you propose a path forward.

"Based on the competitor shift, I recommend we update our homepage messaging by end of month. Here are three positioning angles we could test."

"I've mapped out two options to address the friction point: one quick fix, one longer-term solution. I recommend we start with the quick fix and revisit in Q2."

Three components make this work:

→ Shape options: Determine the potential paths forward.

→ Add a strong point of view: Present the path you recommend (and why).

→ Bring an activation plan: Show how to bring that path to life.

When you move out of observing, through interpreting, and all the way to directing...

That's when you present insights that get buy-in.

And that's the real difference between insights that get filed away and insights that drive decisions.

I used to set career goals:

"Get promoted to Director."
"Manage a team of 5."
"Become a Chief Strategy Officer."

Then I'd stress about things I couldn't control.

Would my boss leave?
Would the company create that role?
Would there be budget cuts or layoffs?

It was exhausting.

But, at the recommendation of my executive coach, I shifted focus. Instead of chasing titles, I started building leadership habits.

And that's when things changed.

I couldn't control when I'd get promoted to Director. But I could control showing up to every strategy meeting with a clear point of view.

I couldn't control managing a team that didn't exist yet. But I could mentor junior marketers, even when it wasn't officially my job.

I couldn't control the timing of the VP opening. But I could write strategy memos that the CEO actually wanted to read.

The promotion to Director came (early!). The team followed. The VP role was created just for me.

Not because I set those as goals.
Because I built the habits that made me ready when the opportunity arrived.

What if, in 2026, instead of obsessing over outcomes you can't control, you started focusing on the behaviors you can.

Your habits are your future, one day at a time.

Tiny Experiments by Anne-Laure Le Cunff, was my favorite book of 2025.

Her core idea stuck with me: instead of chasing big goals for years only to realize you didn't actually want them, run small experiments to test your curiosity first.

We've all been there. You have a goal. You spend years working toward it. You finally achieve it. And then... you realize it might have been the wrong goal to begin with.

Anne-Laure's approach flips that. Play with your curiosity. Validate whether you actually want something before you invest years going after it.

I used to think being busy meant being productive.

Most sellers have lists of WHO to target but zero data on WHY they'd need you right now.

They're targeting "Series B SaaS companies" or "manufacturers with 500+ employees."

So they send generic messages about their own value prop and try to use "personalisation" to write their way out of weak targeting.

Meanwhile, the companies in need - the ones who'd sign contracts tomorrow - stay hidden.

But what if there was a different way?

A way that brings GTM into 2026 instead of clinging to the 2011 playbook?

Here's what I do:

I help you find companies at their exact moment of pain using data combinations nobody thinks to use:

→ e.g. Hospital system with $2.3M in CMS penalties + 47 nursing licences expiring = desperate for retention solutions

Then I help you craft messages that get a response because they're are inherently relevant AND valuable.

B2B targeting in 2026:

Fit = who could buy 
Intent = who's looking
Pain = who needs you now

Most targeting has historically used the first two.

Fit tells you who matches your ICP:

- Right industry
- Right size
- Right tech stack

But Fit doesn't tell you why they'd buy. Or when.

Intent tells you who's actively shopping:

- Keyword searches
- G2 visits
- Content downloads

But if they're showing intent, they're already comparing vendors. You're competing with everyone else who bought the same data.

And you're still guessing at the problem.

Pain is different.

Pain tells you what's actually broken:

- Regulatory fines
- Audit findings
- Licence expirations
- Failed inspections

Public data. Verifiable. Specific.

These companies aren't shopping yet. They're dealing with a problem.

That gives you two things:

1. Timing → You reach them before they're in market.
2. Messaging → You're not guessing the pain. You're leading with it.

That's how you get there first.

Pain signals are hiding in public data. Regulatory filings. Government records. CMS reports.

Once you know where to look, there's many different ways to find companies at their exact moment of need.

But ya gotta do the work to find it and stitch it together.

That's why almost no one does...yet.

I give you a list of prospects in pain + messaging to engage them.

This is by far my best-performing cold email subject line.

It also gets the most responses.

"I've kidnapped your children"

Thank me later folks.

6 months ago my cold outreach was cooked.

I was doing everything "right." Personalised openers. Mentioning LinkedIn posts. Explaining my services.

Crickets. The odd polite "not interested." Mostly silence.

My assumption was that I needed better messaging. More personalisation. Cleverer hooks.

I've learnt that that's backwards.

The problem wasn't HOW I was pitching. It was that I was pitching at all.

So I tried something different.

Instead of leading with what I do, I led with a problem they were already experiencing.

(Because I'd found signals in public data that showed they were in acute pain)

One example:

Companies whose competitors had just been acquired. Instead of pitching, I sent competitive intel (about their competitor) they could use immediately. No ask. Just value.

Replies came fast. And different. Less "who is this guy" and more "how did you know I needed this?"

I wasn't a cold emailer anymore. I was someone who'd already helped.

Still iterating. But the shift from "here's what I sell" to "here's what you're dealing with" changed everything.

That's what I help my B2B software clients do now.

Hours agonising over an email → Ignored. 
5 minutes on another → Instant reply. 
Why?

You'd think personalisation is the answer, right?

- Mention their LinkedIn post
- Reference that podcast they were on 
- "I see you use Salesforce..."

Spend an hour researching. Craft the perfect opener.

Nothing.

Same with copy.

Wordsmith the hell out of it. Punchy subject line. Tight CTA.

Still nothing.

The answer's less sexy:

Someone only replies when they've got a hair-on-fire problem - and they can tell you actually get it.

That's it. That's the WHOLE game.

Most cold emails fail before they're written.

The person doesn't have the problem. Not now. Maybe not ever.

You're polishing a message for someone who was never going to care.

I've done it. Spent ages on emails that went nowhere. Felt productive. Wasn't.

So stop asking "how do I write this better?" or "how do I add more personalisation?"

Start asking "who's in pain right now - and can I prove it?"

Not a guess. Something you can point to.

- A compliance fine that just hit
- Provider disenrollments spiking 
- STAR ratings dropping year over year 
- Not claiming heat pump rebates they're entitled to

Messy. Visible. Verifiable.

But finding someone in pain isn't enough.

You need to show them you understand it.

Not by saying "I understand." That's what everyone says.

By giving them something. An insight about their situation. A pattern you've spotted. Something useful they didn't ask for - but needed.

Something that makes them think: "This person actually gets what I'm dealing with."

When you reach someone mid-crisis with a message that reflects their situation back to them...

"I noticed X happening. Did I get that right?"

Or delivers them something genuinely useful...

"Here's some revenue I think you've left on the table."

You don't need to be clever. You just need to be relevant.

That's what this infographic is about.

Start in the middle. Get the targeting right. Then think about what you can give them. The words take care of themselves.

Who you're reaching out to - and what you bring them - matters far more than how you say it.

"I saw your LinkedIn post about..."

 My outbound used to look like this too.

 90%+ of the outbound emails I've seen start this way.

 But if you knew why the prospect needed you right now, you wouldn't need to mention their LinkedIn post.

 You mention it because you've got nothing better.

 A thin layer of research on top of a generic pitch.

 - "Congrats on the funding round..."
 - "I noticed you're hiring for..."
 - "Loved your take on..."

 None of this is personalisation.

 It's filler.

 It exists because:

 → The targeting is weak
 → You don't know why they'd buy
 → You don't know why they'd buy now
 → So you dress it up and hope it lands

 The real question isn't "how do I personalise better?"

 It's "am I reaching someone who actually has the problem I solve right now?"

 Most teams never ask that question.

 They're too busy optimising the wrapper instead of fixing the list.
