Most of the useful signal is hidden in plain sight.

We naturally lock onto the guy moving down the escalator.
But the real decision maker is a few steps below him, blending in.

Once we notice it, we see it everywhere.

In complex, engineering-led sales, the same pattern shows up.

Teams default to the most visible role.
The title that feels safe to sell to.
The person who looks like they’re in charge.

That’s how role and title drift starts.

Instead, we anchored to JTBD and one year of clear win and loss data. We stayed disciplined about who we were actually building demand around, even when the tools made it easy to broaden the audience.

That’s why we work from Total Relevant Market (TRM), not TAM.

TAM answers who you could sell to if time and money were unlimited.
Very few companies live in that world.

TRM is about who you can realistically sell to right now, under real constraints, with real buying behavior. It forces tradeoffs. It makes priorities explicit.

When your grandparents use Sora to create content,
nothing about signal volume feels surprising anymore.

We are swimming in signals.
Enough that they slow movement.
And trust in them is waning.

When we try something new,
we usually talk about the upside.

The quiet feeling in the pit of our stomachs when we realize it’s all on us.
If this goes south, no one is coming to save us.

What I’ve noticed is that this moment shows up right before work actually changes.

Especially in GTM, when the meeting is over and we wonder if everyone shares the same problem definition.

Some teams respond by tightening their control.
More check-ins. More escalation paths. More presence, just in case.

What works better is deciding earlier.

The teams that solve and adapt name the boundaries before they’re apparent.
They’re explicit about where intervention helps and where it only adds friction.
You can recognize it later by what doesn’t happen.
Decisions don’t keep reopening.
Deals don’t wait for the right person to jump in.
And the Notion doc closes the feedback loop, instead of reopening it next week.

Leadership feels easier in those systems.
Nothing is technically broken. It just doesn’t work the way it used to.

The opposite usually looks busy.
Busy. Inefficient. A lot of effort covering ground that should have been firm earlier.

That isn’t control.

In the last 60 days, something shifted inside GTM teams.

The dive still lasts just as long.
It’s the entry that changed.

From 2023 to the end of 2025, here’s what moved.

→ Total venture dollars stayed high while global deal count fell to one of the lowest levels of the decade (Crunchbase, Q4 2025)

→ A larger share of capital flowed into fewer, larger rounds, with late-stage and AI-heavy deals pulling up averages (PitchBook–NVCA, Q4 2025)

→ Working products and demos became baseline expectations, with differentiation moving to traction, positioning, and durability (HBR, Q4 2025)

The water is less forgiving.

The average prototype is way better than it used to be (thanks, Cursor).
Shipping is faster. Demos look more polished.

What separates teams now is not the prototype itself.

It’s whether there is:
real traction, not just sign-ups
repeatability beyond founder effort
durable GTM infrastructure

Product still matters.
But it doesn’t explain itself.

Scrutiny moved to how value is created and sustained.

Sometimes our stomachs tighten
before our brains catch up.

We feel it as speed increases.
As the margin narrows.

Remember “AI won’t take your job”?

What they’re not saying:
AI isn’t infrastructure.
It’s labor.

When we use AI to write outbound, qualify pipeline, or respond to customers, it’s not sitting under the work.

The New York Times lawsuit didn’t go away.
Jonathan Haidt’s work brought Meta’s internal research back into view.

Different headlines.
Same incentives.

Here’s what I can’t get out of my head.

Every time we integrate AI into a workflow, we’re encoding how work gets done.

We don’t meet our maker in a sci-fi moment.
We meet it when incentives lock in and turning back becomes impossible.

Doing nothing is always a decision.

Before adding AI to a workflow, ask one thing:
Does this make our system smarter, or commoditize our thinking for everyone else?

Adrenaline peaks
when we stand up.

That moment feels like relief.
We’re in motion now.
But that’s also when optionality wanes.

It’s true for launches, hires, pricing, and autonomous systems.

Before we stand up, time is cheap.
Changes are reversible.
If it’s not this wave, it’s another one.

After we commit, we live it.
Small adjustments turn into workarounds.
Cleanup replaces clarity.

This is where GTM teams lose time.
Not because we moved fast.
Because we entered before uncertainty was understood.

Later, it shows up as surprise.
“Why did this take so long?”
“It felt close when we started.”

I wasn’t asking for excellence.
I wanted him to take the trash out.

He did something unexpected.
And completely missed the point.

I laughed at first.
Then it stuck with me.
Because I have watched the same thing happen inside GTM teams.

A decision came out at the end of the Zoom.
No one pushed back.
Or asked for clarification.

Someone said, “We’re good.”
A few heads nodded.

Time ran out.
Leadership made the call.

The meeting ended. 
We all went back to our day.
That’s when interpretation split.

By the next morning, work was already underway.

Product shifted priorities mid-sprint.
Marketing rewrote messaging late, trying to give shape to an idea they hadn’t fully named yet.
Sales answered questions with careful phrasing.
RevOps adjusted fields so nothing broke outright.

Nothing stopped.
Everyone was doing what made sense from where they sat.

The gap between decisions and execution shrunk.

A week later, in the standup, it was obvious the pieces didn’t line up.

Nothing was broken.
It just didn’t add up.

Interpretation is.

The trash is still by the door.

The meeting was expensive.

All reasonable.
