My role as a co-founder has been including almost everything like:

Ångaloppet is the world's largest Swimrun-festival with over 4 000 visitors each year and is located just outside of Nyköping, Sweden. 

Swimrun is a sport you mostly do in pairs of two and the races we have during this weekend is:
22 km, 11 kr, 7 km, 5 km, 3,3 km and 1,6 km. The last two are for a child and a parent. 

It started out in 2011 when my brother and I turned 50 together and we wanted to make a memorable birthday-party for our friends. Our hearts are still beating to make Ångaloppet unique and special for our participants, officials and audience that comes to visit. 

Our vision is that Swimrun should be for everyone and that's why we deliver numerous different races so that the whole family can come to Ånga and participate.

Men ingen lyckades sälja.

"Vi behöver hitta rätt person," sa han.

Jag sa: "Eller så behöver vi bygga rätt system först."

Han såg nyfiken ut.


Så jag frågade:

• Hur onboardar ni nya säljare?
"Vi kör igenom produkten och sen... sätter igång."

• Vilken process följer de?
"Ehh... de gör lite olika."

• Hur mäter ni vad som funkar?
"Vi kollar på stängda deals."


Det här är inte ett people-problem.
Det är ett system-problem.


När vi anställer säljare utan system:

• De hittar på egna processer
• Onboarding tar 6-12 månader
• Nästa anställning blir "den rätta"

Vi kastar fler människor in i kaos. 
Kaos föder mer kaos. 



När vi bygger systemet först:

• Alla följer samma process
• Vi vet exakt vad som driver resultat
• Nya säljare klarar metrics på 4-8 veckor

Det är ett Sales Operating System

Bygg systemet.

Jag gjorde en assessment för en kund på 5 timmar.

I slutet sa VD:n:

 “Fan, vi har fokuserat på helt fel problem.” 

Här är vad han menar: 👇


När vi startade igång sa han:

“Vår produkt är en nice to have, inte need to have.
Kunderna gillar den, men de prioriterar inte att köpa.”


Så jag intervjuade säljteamet:

- Hur får ni kunden att förstå kostnaden av att INTE göra något?

“Vi… pratar om vad vår lösning kostar jämfört med problemet?”


- Och hur hjälper ni kunden att prioritera detta mot andra projekt?

“Tja… vi försöker pusha på att det är viktigt?”


- Har ni ett ramverk för att bygga ‘cost of inaction’?

“Ett vad?”


Där var problemet.
Det var inte att produkten var “nice to have.”

Säljarna lyckades inte få kunden att PRIORITERA problemet.


Skillnaden är enorm:

“Nice to have-produkten” gör att kunden:

• Gillar lösningen
• Men väljer att vänta
• För problemet känns inte akut
  
  
“Oprioriterat problem”:

• Kunden HAR problemet
• Men ser det inte som top 3
• För ingen hjälpt dem räkna på det
  
  
När säljare säger:
“Det här kostar er jättemycket.”

Kunden tänker:
“Okej, men jag har 10 andra saker som också kostar pengar.”


När säljaren hjälper kunden räkna:

“Just nu kostar det här problemet 200k i månaden om inte det löser sig". 


Sen hjälper säljaren att prioritera:

1. På en skala 0-100%, hur viktigt är problemet att lösa?
2. På en skala 0-100%, hur svårt är det att lösa?
3. Är det 100% rätt timing att lösa problemet?


Är svaren "rätt" blir det enkelt för att kunden tänker:
“Varför har vi inte fixat det här redan?”


Då kan säljaren enkelt fråga:

"Om min lösning var en snitslad väg att fixa problemet, skulle du vilja se hur det såg ut då"?


Efter assessment byggde de ett ramverk hur säljarna:

• Kvantifierar kundens problem
• Tydligt visar cost of inaction
• Hjälper kunden prioritera
  
  
Plötsligt var produkten inte “nice to have” längre.
För de slutade sälja produkten.


De började sälja lösningen på ett akut problem.

Sedan dess har 3 saker hänt med bolaget: ↓



1. Vi hittade den perfekta tekniska medgrundaren

2. Intervjuat över 15 personer inom området 

3. Byggt vår första prototyp

Och jag hade ingen aning om att jag redan sagt det.
Jag började få korttidsminnseförluster. 

Tydligen för att jag var för stressad i jobbet. 


Vilket var sjukt för att jag hade jobbat mycket hårdare när jag "bara" var säljare. 

Men säljobbet är ganska simpelt:

• Prospektera
• Boka & utföra möten
• Dra in affärer

Rätt repetetativa områden. 

Men säljchefsrollen på bolag med 15-70 anställda är något helt annat.

Den rollen är sjuk.

Där ska du
:
1. Driva egen försäljning
2. Coacha säljarna i teamet
3. Säkerställa att alla följer process
   
4. Hålla koll på hur de mår
5. Vara tillgänglig för marknad
6. Hjälpa produkt att förstå kundens behov
   
7. Bygga säljteamets tech stack
8. Arbeta som en revops med siffrorna
9. Tung press från VD & styrelse med tillväxt

De flest områden behöver du uppfinna hjulet. 

Det går. Men inte utan att något brinner.

För mig var det min hjärna.

Jag gick inte in i väggen.
Men jag fick dra i handbromsen. Hårt. 


Det här är varför jag älskar att bygga 
Sales Management Council.

För det var exakt det jag själv hade behövt då.

• Slippa uppfinna varje hjul själv.
• En plats att få ventilera.
• Ställa dumma frågor.

Att få vara säljchef utan att vara ensam i det.
