Are there bad actors in hemp?

Absolutely; you've got gas stations full of shit product with shit inputs. Bogus crap.

But; there are thousands of farmers / companies who are adhering to the rules laid out to produce products that help people both medicinally or recreationally. If you live in a state where there are no licensed medical programs; often it's someone's only option.  And no; I'm not talking about the companies who are selling "THCa" flower either...

So it's a bit ironic on Veterans Day I see some so much spewing of hate towards a hemp industry that FOR MANY (NOT ALL!) has done it's best to help people & play within the rules. I see folks literally celebrating this...

And if you wanna come at me & say licensed cannabis did it the right way; let's just look at the lab testing bait & switch, irradiated mid level product, deaths at facilities, low wages, pushing weed out the back door to sell illegally across the country and any number of other "bad actor" scenarios that play out. Because the reality there is MOST PEOPLE are trying to do it right, but like any space; a few bad apples will ruin the whole barrel.

So before you continue celebrating folks losing their livelihood & people (many vets!) who use hemp based products to feel better; think twice about what you're saying.

Pool company 1 year update

We’ve been in business AcquaDucks Pool Services  for just over a year

We’ve moved one of our partners into owner operator role. So he’s 100% focused on the biz growth & operations. 

We’re bouncing around around break even levels & going into our first offseason fully staffed so trying to figure out the right balance of staffing & other potential revenue streams. 

We have over 80 pools on a regular route. 

Our levers for growth in 2026 to 2-3x that number:

- Just signed a lease for an office which can double as a retail front. Use thay to build revenue streams, build organic traffic through Google Shopping, & deepen community trust in our biz. Also allows us to rid of our storage unit & simplify ops. We will have a few businesses use this space to help make $ work. 

- Local SEO. We need to add our retail products to website. Improve our GBP & review flow (25% of customers have left review). We need to revamp our service page architecture to function better. More content on choosing a pool builder. We tried Google ads last year and CAC was not sustainable and what we realized is that the ones who did come in via ads were often a pain ie they didn’t have someone to ask. 

- Partnerships with realtors, property managers, and other home based services biz. This continues to be our best source of inbound referrals & produce high quality clients. It’s just very manual & time consuming so committing to being more intentional. 

- adding commercial pools. This requires more insurance & staffing but the ACV is much higher than residential so it’s a chicken & egg game; where if we don’t invest in it, we’ll stay behind. This can unlock 5-figs of recurring revenue quickly and is a solid bet for our growth. HOAs, apartment, hotels etc are all in our ICP. These are longer sales cycles. So working on this 

- improving our active campaign automation. We threw it together without a plan. Now we need to invest in optimizing it & making it work for us vs being another place to store contact data. 

Goal is be generating positive cash flow by end of 2026. Then reassess growth from there. 

Glad I have a great team on this one. Couldn’t do it alone.

I've attend it's prior manifestation, CannaData Con the past 2 years. The first time I didn't know too many folks. Last year felt more like a reunion & looking forward to a fantastic year 3 this year.

Here's why I decided to sponsor it this year:

- It's impossible to meet everyone (even at such an intimate event); so this is a great way for us to ensure we get brand recognition across & align ourselves with high quality operators in the space. 

- THC bevs are in their hockey stick growth moment & this event brings together some of the sharpest & most influential minds in the space.

Here's 5 things your marketing agency shouldn't do:

1) Require lengthy contracts i.e. 6-12 months boooo; earn that shit

2) Own your data or accounts #nothanks; you should own your accounts, data, etc 

3) Do technical SEO for months #1-2months&done

4) Take 1 month to onboard you

5) Bait & switch you from selling you the deal to handing you off with a 24 year old AE who only knows about marketing because they did it for their frat house for rush week #rushweektiktokisavibetho

When I talk to people I meet via inbound leads from this platform; I always will try & know what caught their eye on my profile / content. Not always; but I try to. 

The large bulk of the time?

Something unrelated to work is specifically mentioned when I ask. I’d say well over 1/2 the time. 

So I hear a lot of noise on here about how personal you should make your content it vs professional. I also get asked if there is still value from posting here. 

Here’s my take

We live in a world; whether good or bad; where so much input of info is productized content. Being known = making $. So many examples of this. We’re in an attention economy. 

Building a memorable personal story wil keep you winning deals down the line when others get forgotten. 


And I think some folks take this platform a bit too seriously for how 2026 rolls when it comes to consumption of information:

Steaming TV sports 
Your YouTube food recipe 
Documentaries about everything on Netflix 
TikToker on how to remove a stain
Email letter about growing an email list to build your side hustle
Bands package shows into apps 
What’s Apps with friends
Discord servers for pick up ball 


If you can’t / don’t create a meaningful / real authentic connection with people through your content ; this platform will be harder to unlock for your own revenue.

Doesn’t really matter because everyone has a unique story. It doesn’t need to appeal to millions of people to be successful

Whatever it is; they just need to feel something reading it. 

Consider my service based business. 

Ive built an entirely self sufficient, very low 7 fig marketing group; with 70% of that from LinkedIn; and only have 221 customers in my lifetime. I don’t get millions of impressions. I had one post to semi viral; etc it doesn’t need to be massive to drive a meaningful impact in your life IMO. The upside is high. Low risk.

Here's how I do effective sales trips as a solo founded, small boutique marketing company.

Folks from bigger firms will say....just expense it! 

Reality is; every expense for me is just less take home..

Yes I pay less tax, but still less take home.

And beyond that; at this stage, it's more about the time away from home vs the $

So I do city hub trips to maximize the time ROI

Example:

This week, I needed to go to Chicago to do a formal, pre-planned pitch. It's for a client who needs a larger set of services; so we put together a co-pitch with a larger agency to meet their needs.

It was ~ 2 hours on a Thursday. 

I could have just flown up in AM & back the same day.

Instead I flew up Wed. lunch time (leave enough time in AM to get kid to school to avoid disruption of her / wife's day)

Plan a coffee chat with a founder who been talking to for a while re: various opportunities for when I arrive.

Swing by a dispensary for another founder who have been batting around various marketing campaigns with for a while. Was able to make a specific follow-up plan IRL (took 10 min there vs countless back n forths)

Grab a quick bite with a a client before my formal pitch. Talked about 2026 plans & reiterated value. Really; less about biz & mostly about just getting to know them more as humans (oddly still seemingly undervalued in 25' sales)

So instead of spending a full day to go up & do 1 pitch (12-14 hours), I spent 36 hours doing: 

1) 1 formal pitch
2) 2 nurtures
3) 1 client rapport building session

Only additional cost was a hotel + extra meal. But the $/time per activity was much lower. 

And I was even able to bring the one & only Katelyn Bauer this time & we went to sweet little Chicago music venue (Garcias) & had some good Chicago food. So I can scratch the "going out" itch at the same time as I'm away i.e. pack in a very full 36 hours

In a given year; I'll repeat this exercise for a few major markets we serve + a few key events. This helps me keep work travel down to 7-10 trips per year vs 20-30. My kid is 6; when she get a bit older I'll prob not care as much about being gone a few night, but really hyper focused on not being gone much right now.

I think every agency owner should own a brand

Why?

Selling a marketing service; without ever having built your own brand or managed your own business (outside of running an agency); puts you at a distinct disadvantage & creates a scenario where you view your services in a vacuum.

Building a brand from 0 is hard work; & makes you think about many competing things:

- PnL
- Hiring
- Scaling 
- Seasonality 
- ROI
- Time invested into tactics
- Bigger picture / long view 

Ask any XYZ service firm; hey, should you be doing XYZ service & majority of the time, they'll tell you YES! you can't live w/o that thing

Reality is; more than one way to approach building a brand & the tactic must be considered in the larger context taking into account the holistic picture. 

It also demonstrates IMO; you can "eat your own dog food" and implement things you'd sell to them & that you understand what it feels like to be in their shoes.

We're building Wholesale Gorilla into a sellable asset.

We're turning AcquaDucks Pool Services into a cash flowing machine.

I think our POV as a business owner helps connect more deeply w/ clients.

Growing a DTC website in 2026; in a regulated space can be...challenging.

Starting one from zero is even harder.

It's rarely this massive, leapfrog, hockey stick growth where a viral post blows up & things just take off (as much as those IG influencers selling.

It's usually, consistent best practices, applied with persistence over periods of time; which = investment on clients behalf. You will likely lose money for a period of time; the trick is have a plan & prepare for the burn. If you can't stomach losing $ for a bit; prob need to pick a different plan.

This particular project focused on (very high-level notes below)

1) Building a solid retention strategy; with a points based reward system & dialed Klavyio setup. The product is a consumable & often purchased with regular cadence; so having a reason for shoppers to stick around was key. We'll focus on doubling points over big discounts to keep folks engaged. 

2) Topical authority for SEO. We have some large, gorilla sized competitors, so initially we focused on brand jacking (Brand X v. Brand Y) to drive interest & conversions. Then we shifted to topical map that focused on pricing, reviews, etc. We also found location based category pages were a big hit & we took some B2B data + search data to build a strategy around location "i.e. near me searches" for key markets & have watched them grow our organic revenue. Collection pages for specific search terms have also helped here.

3) Focusing on AOV. We put in place items for free shipping, buy multiple items get a % off, etc. This has helped bring gross sales up to a level that works. 

4) We revamped website to be easier to navigate, and define categories based on user's needs & shopping trends. We setup Microsoft Clarity early on to provide heat mapping data that informed these decisions. 

5) Sales, but with precision. We only have done 2 big "sales" in our engagement thus far & they were big hits BUT we can't rely on them. They create deal fatigue with users who then won't buy regular priced items & cause them to wait on reordering. 


However, this also came with failures & misses:

1) We thought a "free product" i.e. just pay shipping model would work to drive adoption. It backfired & while we did get some sales; most of the folks who tried free product; just wanted free shit & we did not see the ROI needed to make viable

2) Google ads. While they drove sales; the CAC was not sustainable at this phase & increased burn to a rate that was not sustainable; so we cut quickly.

What's next?

1) Adding subscriptions to increase. However, these can be tricky from a messaging & stock POV, so waiting to understand user needs.

2) Focusing on enhancing rewards program. Improving value for VIP customers, more perks (ie product drops, feedback loops, swag, etc)

Net/net

We'll be close to break even this month & can hopefully start to see some compounding efforts of new customers from trailing 60 days start to come back & boast overall top-line.
